How to Not be Productive on Vacation

Recently I heard an older pastor say that the most important thing to do on vacation and sabbath is to not be productive. As a leader, this is not only hard, but also one of the most important things to keep in mind.

It isn’t decisions, meetings, counseling or preaching that tires me out (although that can do it sometimes), but it is the production of things. The pressure (real or imagined) that I feel to produce something, to prepare something.

To be productive.

How do you stop producing and rest? How can you take a weekend off? How do you turn your mind off from it? From the pressure, the deadlines?

I’ll be honest. On a weekly basis (when I’m trying to take my sabbath day), this is my biggest struggle. I can survive without social media and email, but it is stopping myself from thinking about work. Being willing to not read a book for a sermon or for leadership and just stop producing.

I feel guilty about it.

But it is necessary and important to your health as a leader, to your family and to your church.

Here are 5 things I’ve learned that might be helpful for you this weekend and on your next vacation:

1. Decide ahead of time what unproductive will mean and entail. This might sound counterintuitive, but the first step to being unproductive is to be productive. Set yourself up to succeed.

If you are married, sit down with your spouse and ask them, “If I was unproductive for a weekend, a week, two weeks, a month, what would that mean? What would we do?” One reason leaders struggle to rest is the constant movement of ministry and leadership. It is addicting. As much as my heart, mind and body need a break from preaching, when I do take a break I get antsy and have a hard time functioning. That is not only a sign that I need it, but it’s also a sign that I have some heart work to do around that.

For me, here are some things that being unproductive means: no blogging or writing, no leadership or theology books (I read spy novels or historical books on vacation), sleeping in (or letting Katie sleep in), taking naps, extended game time with my kids, extended time with friends.

Answer this simple question: What would refresh me and recharge me? Are there certain people who will do that? Spend time with them.

Too many pastors work on vacation and prepare for upcoming things (you need to plan that for a different time). Your weekend or vacation is for refreshment, recharging and reconnecting with your family in a different way.

2. Set yourself up for success. If you don’t decide ahead of time, you’ll end up coming back for the fall exhausted.

One of the things we’ve done in years past is for me to take a one or two night retreat at a monastery before we go away. Leaders have a way of crashing at the start of vacation. I’d rather do this alone than crash on my family. It starts your time off on the right foot.

If you are tired of church or have a hard time going to church without thinking about your church (which happens more than you think), take a Sunday off and sleep in. Watch a podcast (but not for ministry purposes).

The bottom line is, if you know and have decided how to be unproductive, it makes it easier to reach it. It increases the likelihood of resting and recharging.

One of the best ways to set yourself up for success is to take social media and email off your phone. In fact, on vacation Katie changes my passwords so I can’t even get on them in a moment of weakness (which never happens).

At the end of your week, finish things up. Set up some kind of ritual at the end of the day or week that says, “I’m done. I’ve done all that I can, the rest is in God’s hands”, so that you can be done mentally and emotionally.

3. Give yourself grace. Because you are a leader and are trained to be productive and critical, you will struggle to not be productive and critical. When you think about work, a person, a situation, give yourself grace and then move on.

On your weekend, when you start to think about work, write it down and let it go. Give yourself a moment to reconnect to being off and be okay with that. Your weekend or vacation isn’t ruined in that moment. It can be if you let it, but it isn’t yet.

4. Get out of town. This isn’t always possible, but get out of town. There are so many retreat centers and housing for pastors and their families that you can do this inexpensively. In fact, we have stayed at the same place in San Diego four different years, and each time it was free. Just plan ahead (and Google pastor’s retreat) and start making calls. Our kids look forward every year to vacation because we’ve planned it. This also means we don’t do things during the year for this time to happen, but we got out of town when I was making less than $500 a week (and working four jobs) planting our church. So you can do it!

On your weekend, find fun things to do if that will recharge you. Go swimming, take a hike, go to a fair or a market. Get moving. You may stay in your town, but get out of your house. Changing the scenery is crucial to resting and recharging.

5. Your church will be fine. Many pastors fear leaving their church as if they are the glue that holds their church together. Now if you are a church planter, you are the glue for much of your church but not all of it. You can get away for a long weekend or a week and everything will be fine.

Too many pastors live with the pressure that if they take a week off, someone will be mad. They might, but you’ll live. They get vacation time, too.

Often pastors will ask me, “What do I do if I don’t have someone to preach?” Simple, show a video sermon of someone. Go download a Tim Keller, Matt Chandler or Craig Groeschel sermon and show that. Better yet, download four and take four Sundays off from preaching.

This Matters (A Lot)

Let me tell you why this matters. I’ve led my church since 2008, and being unproductive for a little bit of time is not only good for me and my family, but also for my church. A refreshed pastor leads a refreshed church.

A tired pastor leads a tired church.

We are about to enter the teen years of parenting and like most parents entering this stage, we are doing so with a healthy dose of excitement and fear. Every leader wants to be productive, to accomplish things, cross things off of their to-do list, but as a leader, there seems to be a never ending stream of things that need your attention, fires that need to be put out and always one more thing to do. For many, we end up wasting a lot of time. Doing what? Chuck Lawless gives us 10 times wasters for most leaders.

How to Build a Healthy Elder Team

If there is one thing pastors know well, it is the pain that can stem from a poorly run elder team. Long meetings, arguments, back stabbing, meetings outside of the meeting, gossip, politicking. The list goes on and on.

On the other side, you hear about elder teams that care for each other, love and serve the church well, care for the pastors and their families and work together to fulfill what God has called the church to. This side of the equation is seen by many pastors as a unicorn. There are rumors, sightings and rumblings, but few actually realize it.

Those elder teams do exist, but they take specific steps to get there.

Here are seven things you must do as a pastor to build a healthy elder culture.

1. Make building a healthy elder team/culture a priority.

Too many lead pastors don’t make this a priority, and their elder team and the culture of that team shows how little effort this gets. In fact, in many churches the lead pastor has little to no say who is on the elder team, yet that team determines more about the health of the church than almost every other team.

If your by-laws have a nominating committee that doesn’t include the lead pastor, change your by-laws. If you have a nominating committee for your elder team, change your by-laws and take that out. (I’ll get to that in a minute.)

For too long at our church I saw leadership development as something that would just happen because I cared about leadership, but for leaders to be developed and a culture to be built, the lead pastor must carry the flag. Don’t mistake this, a culture will be built, whether you try or not, so make building a healthy culture a priority.

Why does this have to be a priority?

A healthy elder team brings security, health, care and development to the whole church. When the elder team knows what it is doing (and not doing), when they care for the staff and leaders well, when they are connecting to new people in the church, praying with and for the church, protecting the church, keeping them on track with the vision as well as financially and doctrinally, everyone wins.

When this doesn’t happen, you see carnage, hurt, pain and disillusionment all over the church.

2. Know what you are looking for in an elder.

If you ask most people in a church what an elder does, you will hear a few different answers. Those answers determine what you will get in an elder team.

They should be financially and business minded. In this case, the elders act more like a board of directors simply checking and balancing things.

You will hear someone pull out 1 Peter 5 and talk about shepherding and pastoring. This team is highly relational, caring and functions to make sure the church is warm, discipled and no one falls through the cracks.

Eventually someone will pull out 1 Timothy 3 and Titus 1 and talk about the qualifications of an elder.

Many pastors simply look for friends to put on their elder team because they know the carnage that can happen if they have enemies on that team.

You will find whatever you are looking for in an elder, so look wisely and know ahead of time what you are looking for.

Does an elder preach? Counsel? Make budgets? Decisions? Do they shepherd everyone? Are they there to protect the pastor? Protect the church from the pastor? (I had an elder say that once.)

Again, your answer will determine what you get because you will go looking for that.

An elder is a man with character, someone who fits the qualifications of 1 Timothy 3, Titus 1 and 1 Peter 5.

An elder is a man who will protect the church, who will keep the church on mission and on track financially and doctrinally. A man who can see the whole field of the church.

This last part, seeing the whole field of the church, is one of the most important things to ask when considering someone to be an elder. Someone can be a great community group leader but not a good elder. Someone can be a good businessman but not a good elder. Someone might be a great volunteer in an area, but that’s the lid of their leadership. None of those are bad things. In fact, they are good things. It just means someone is not an elder.

Too many times we put the wrong people on that bus. We think, “He’s a good shepherd, so he should be an elder.” But as a church grows, shepherding isn’t the only thing an elder does. They also oversee staff and budgets (that begin to have a lot of zeros after them). Other times we think, “He’s good with numbers, but he might be a jerk.” You need to know.

3. Always be on the lookout.

You as the lead pastor are always on the lookout for great leaders for every part of your church. The moment you stop, the moment you delegate this, is the moment your church begins to suffer.

You must also have your antennae up for the guns blazing awesome guy who comes into your church and can hurt your church.

4. Start training an elder three years before they become an elder.

If you take responsibility to always be on the lookout, you will begin training an elder well before they become an elder to see if they can handle it. Give them leadership and shepherding opportunities to see how they handle them. Give them decision making responsibilities to see how it goes.

I lead a leadership development group every week with up and coming leaders in our church. Every elder in our church goes through this group. I want to see them interact with a group, argue over a case study, discuss theology, see if they’ll be on time for a meeting, if they’ll come prepared, speak up in a discussion, watch how others interact with them and see if they have the respect of the group.

This is so important, has low risk for the church but brings so much fruit.

5. Have a long process to become an elder.

Why a long process? Honestly, protection.

Three years allow you to see a man’s character, his marriage (if married), his parenting (if he has kids), his generosity and desire to live on mission. You hear him pray. You watch him serve. Read #2 again. You can’t know if you someone meets the qualifications in a month.

Three years also bring perseverance. A wolf who will destroy your church and eat the sheep won’t wait around that long; they’ll move on.

This process also helps you know if someone has what it takes to be an elder.

Now, they aren’t in a process for three years (at least not officially), but you should make someone be at your church at least two years before they become an elder. What’s the rush?

Depending on what you determine you are looking for in an elder, what they will do (and this changes some as a church grows), your process must help you see if someone can do that job. Don’t be swayed by charisma, a desire to not be alone, filling a spot or keeping a big giver. Those do not end well.

6. Know how unique an elder is and what they do.

Elders do what no one else in the church does.

Yes, they serve, shepherd, pray, evangelize, give and disciple. That’s a role all Christians play.

But elders do something that is unique and builds into #7: they shepherd and care for the lead pastor and his family. This is unique.

Many people in the church care about the lead pastor and his family. Many people are fans of his and put him on a pedestal. Elders, though, see the man for who he is. They know him and his struggles. They know his hurts, pressures, frustrations and joys.

This doesn’t mean the lead pastor is special, only that his role is unique. Not everyone can shepherd and care for him. Most people are used to getting something from a pastor, so it is hard to think differently about the lead pastor. But it is a crucial, yet often overlooked role of elders.

When an elder team is working well and fulfills this, it brings great joy to a pastor and his family. This joy is felt throughout the church. This does not happen over night and takes training.

7. Always (almost) keep paid pastors off the elder team.

I expect some disagreement on this, but hear me out. Some churches make any paid pastor an elder. The qualifications for an elder and pastor are the same. I get it.

Here’s the dilemma.

The lead pastor leads the staff, is the boss of the staff. On an elder team, he’s one of the team. Yes, first among equals, but elders do not have power apart from the team.

It is very difficult for a student pastor or worship pastor to sit in a meeting with the lead pastor on Tuesday morning and be reviewed, be given an assignment, and then on Tuesday night sit in a meeting where they are equals in that meeting.

Are there exceptions? Yes, but less than you think. It is difficult for everyone to change the hats they wear. It is also difficult to discuss the salary and benefits of people sitting in the room.

The Weight & Joy of Being a Pastor: Loneliness

If you talk to any pastor or his wife and ask them about friends, more than likely you will get a sad, longing look. Many pastors and their wives are lonely. They have been betrayed, hurt, and left out.

Weight #5: Loneliness

Why is this true? Because you are a part of the community you are leading, and it is hard for you and for them to change hats. When you are the pastor, you are always the pastor. People always see you this way. You always see them as someone you lead, care for and shepherd.

This is kind of the culmination of the previous four. I think one of the biggest weights that many pastors carry is the weight of loneliness. What we do is not a job, it is a calling. I heard someone once say, “If you want a job, go get one; this one gets you.”

As pastors, not only do we carry the weight of a job (bills, staff, expectations, workload, church happening every week), but we also carry the confidentiality that comes with it; knowing the truth in many situations but not being able to share it.

Much of what a pastor does is in the context of being alone. While pastors are learning how to include other leaders in vision and preaching, which is important, and pastors are also releasing power and responsibility to other leaders so that others help to carry the load, which is also good, the reality is, the pastor still carries much of the weight of the church. The pastor and his family are often the ones attacked by those in the church, outside the church and Satan.

This was not clear to me before becoming a lead pastor. For me, spiritual warfare and attacks from people were there but not something that happened a lot. In my house, you can always tell when it is Saturday night as Satan seems to do whatever he can to throw off my rhythm, put a wedge in between Katie and me, and do what he can to keep our kids from sleeping. I grew up in a church environment that believed in spiritual warfare and demons but didn’t give a lot of credence to it. While the other end of the spectrum sees a demon behind every door, spiritual warfare for me growing up was left more to what Satan did to tempt you. When we lower spiritual warfare, we also lower the need for the power of God. It is possible, though, to fixate too much on spiritual warfare and attacks, to see a demon around every corner, and for that to become the focus of our lives. There is a balance that is needed.

The reality of this is that it is lonely. One person gets up in front of their church and opens God’s Word [add link]. It is weighty, there is a lot riding on it, God is working in people’s lives and eternity is literally at stake. That is weighty and often lonely.

When people attack the pastor, where do they turn? When the pastor is weighed down by things, where do they turn? What about the pastor’s spouse? This is often the most difficult position in the entire church. They see what is said about their spouse, they hear it, they feel the pain, they see the sleepless nights, the exhaustion, and are often unsure of what to do.

For Katie and me, we’ve developed some things that help.

  • Retreat day. Once a month I do a spiritual retreat day. This is a time for God to refresh me, speak and listen. I go with my Bible, a journal and some worship music, and that’s it.
  • Sabbath. I cannot say enough about how important it is to set aside one day a week to just stop. Even though it is all over the Bible, Christians everywhere, especially pastors, pretend that it is a suggestion.
  • Meet with a counselor or spiritual director. I can always tell when it is time. (Scratch that. Katie can always tell when it is time.) My pastoral counselor or spiritual director helps in discerning where God is moving, what He is saying and how to sort through the last month and the feelings that go with life. This is important because pastors are good at doing this for others but not for themselves.
  • Have people praying for you. Katie and I have people in our church and outside of our church praying for different things. This is huge and often overlooked.
  • Be low key on Saturday. Since church is on Sunday, we try to make Saturday night fun and low key. We don’t have any intense, serious conversations, we avoid stressful situations and do something fun and relaxing. And get some sleep!
  • Have friends. Get some men around you who understand. Too many pastors are walking it alone. Get some people who understand the weight of it, let them encourage you, lift you up in prayer and just generally be there.

Patrick Lencioni on “The Ideal Team Player” from the Leadership Summit 2016

I’m at the leadership summit with the team from Revolution Church. This is by far the best leadership conference of the year. This is my 13th summit and every year, God stretches me and challenges me. So much wisdom and inspiration wrapped up into two days. I always blog my notes, so if you can’t attend or missed something, I’ve got you covered.

Patrick Lencioni talked from his new book The Ideal Team Player: How to Recognize and Cultivate The Three Essential Virtues, which I think is a must read for every leader. His insights have been incredibly helpful to me.

Here are some takeaways:

  • The ideal team player is humble, hungry and smart.
  • If a person possesses these 3 virtues, they can overcome the 5 dysfunctions of a team. 

Humble

  • Lacking self confidence is lacking humility.
  • Humility is not saying, “I don’t need to be heard.”
  • Humility is thinking about yourself less.

Hungry

  • Hungry person has a strong work ethic.
  • They hate being considered a slacker.
  • They will do whatever is necessary to get it done.
  • This is the hardest to instill in someone.

Smart

  • Smart is not intellectual smarts, it is common sense around people.
  • People who are good at practicing EQ.
  • They know what they say to others and how it impacts them.
  • Hiring for intellectual smarts is not a good idea.

Humble, but not hungry or smart (The Pawn)

  • They aren’t effective on a team.
  • They are a good neighbor, but they don’t get something done.
  • They don’t have initiative to rise up the ranks.

Hungry, but not humble or smart (Bull Dozer)

  • Lots of drive and ambition, but they can’t work with others.
  • They leave a trail of dead bodies around them.

Smart, but not humble or hungry (The Charmer)

  • They are funny, they don’t get things done.
  • They aren’t hard working and they aren’t interested in other people’s success.

  • They just don’t want to do that much work, they do just enough work to make it hard for you to do something about it.

  • They are ambitious and hard driving and know how to make themselves look humble. They convince people that they care about the team.
  • They are often charming and driven.

Application

  • Go first as a leader.
  • Find out what your teams are like and what they are lacking.
  • You have to have the courage to let your people know where they stand and what they need to improve on and to constantly remind them (not your spouse or co-workers) when they are doing it.

How to hire team players

  • We overemphasize technical skills and what is measurable.
  • Know what you are looking for.
  • Don’t get caught up in what “you think you should look for.”
  • Behavior always rises to the top.
  • To interview someone, get them out of the office to get to know them.
  • Don’t overlook red flags and gut feelings.
  • Ask people the same question more than once.
  • Ask what other people would say about them on something, people are more honest when they tell you what other people would say.
  • Scare someone with sincerity, tell them what you are fanatical about as a church. Tell them if they line up, they’ll love it and if they aren’t, they will hate working here.

Why Your Sermon Gets Ignored

Every week people all over the world sit down to listen to a sermon. Many of them are preached by godly men who want to see their sermons make an impact, pastors who care about the people who show up at their churches. Yet sermons are easily forgotten, and lives move on as if nothing happened. Opportunities are missed.

Why?

There are a variety of reasons, but here are six reasons your sermon gets ignored:

1. You aren’t interesting. You are a boring speaker with bad stage presence, a monotone voice and you don’t have an interesting delivery or content. Is this harsh? Maybe. The reality for the people who attend your church every week is they can listen to any number of sermons online, they can check social media during your sermon, they can think about SNL the night before or what they’re going to do tomorrow. At the very least, for your sermon to not be ignored it must be interesting. You must be interesting.

Do you care about your topic? Do you have a passion for your topic? Many pastors do not have a passion for what they are preaching on, and this comes through. They are preaching because it is Sunday and that’s their job. This doesn’t happen every week, but it happens and your church knows it.

2. The passage didn’t make an impact in your life. We are interested in things that made an impact in someone’s life. We want to hear about why someone started and kept a new diet, how someone got out of debt, made a change in their marriage. We are interested in things that made an impact in someone’s life and want to know how it can make an impact in our life.

3. You aren’t preaching to anyone there. This is so common and easy for pastors to miss. They preach to people who aren’t there. Many pastors and church planters preach to the podcasts they listen to or the blogs they read instead of the people filling the seats. Many sermons are over the heads of people or not applicable to where people are, but fall more in the category of things that the pastor is interested in, the latest theological book he just read or the debate raging among Ph.D. students online.

4. You are tired and unprepared. Preaching and ministry are tiring. It happens every seven days that you need to think of something to say and do it well. Yet if you preach on a regular basis, my guess is that this is one of the favorite parts of your job. This means you need to keep yourself fresh. You need to read good books that stir your soul and challenge you. You need to take breaks from preaching so that you can recharge and stay fresh. I’ve learned that 10 weeks in a row is the maximum I want to preach, and then I need a week off from preaching. This is good for my church, too, because they get to hear other communicators.

5. You didn’t tell anyone why it mattered. You didn’t have a clear next step for your sermon. Your sermon prep is not done until you can unpack how we should live in light of the passage. And don’t say, “That’s the Holy Spirit’s job.” That is lazy. While the Holy Spirit convicts and moves, he uses you as well. If it was just the Holy Spirit’s job to apply a text, you wouldn’t need to say anything at all; we could just read the text on our own and go from there.

6. It wasn’t time for them to hear it. I’m hesitant to put this one. Not because it isn’t true, because it is, but because it is easy for pastors to use this as an excuse. When you preach, though, not everyone is ready to hear it. Most people do not take the step of change, following Jesus, etc., the first time they hear a truth. It takes multiple times. This is encouraging for us as pastors but can easily become a crutch. Sometimes the reason people aren’t hearing is because of the messenger, not the message.

4 Ways to Use a Sunday Off Strategically as a Pastor

If you are a pastor, you have a unique role at your church. Not a harder role, just a unique one. It is often hard for someone who isn’t a pastor to understand, but when you work at a church, going to church (whether you preach, lead, lead worship or coordinate things), you are working. Even if you don’t do all of those things (say you don’t preach on a Sunday but still go to your church), you are working. You are talking with people, counseling, shepherding, intervening. You are expending energy, leadership and care. This is good. This is what you are called to do.

However the reality is, in order to have longevity in ministry and at a church, you need to have Sundays when you are off, when you are away, so that you can catch your breath to be the best leader or pastor you can be.

But how do you do that?

Here are four ways to use a Sunday off strategically:

1. Take a Sunday off. I wish I could just assume that you will take a Sunday off as a pastor, but I can’t. I know too many people on church staffs that are workaholics. Some because they choose to be, some because their elders expect them to be and some because that is the culture of their church (I worked at a church like this before). You have to decide that you will take a Sunday off. It is good for you, your family and your church.

The reality for some leaders is they will have to do some leading up to make this happen. This culture of seeing a Sunday off as a benefit to a pastor and a church is not seen by everyone. Every job has vacation days, and if you are in ministry, you should take every vacation day your church gives you.

2. Go to a different church. One of the best things a pastor can do is go to a different church and experience their service. This not only can be refreshing as you “feel like a normal person”, but you can learn and gain some great insights on how to improve your church. Seeing what others do, how they do elements in a service, can breathe new life into your church and leadership. If I’m not at Revolution, I always try to go to some other church. This also gives a pastor a great opportunity to sit with his wife for a whole service and not lead anything, which is a rare treat for a pastor and his wife as she normally sits alone while he preaches.

3. Stay home. This may sound sacrilegious, but hear me out. One of the healthiest things you can do on a Sunday off is stay home. Have a lazy morning. Take a hike. Make breakfast for your wife in bed. Play with your kids. Sleep in if you don’t have kids. Stay home. Should you do this every time you have a Sunday off from preaching? No, but once won’t kill you.

4. Worship at your church and be as normal as possible. One thing that can be eye opening for a pastor is going to his church and trying to be as normal as possible. What I mean is, if you have one service that starts at 10am, show up at 9:59 with your kids like everyone else does and see what traffic in the parking lot is like, what check in is like for the kids’ ministry. Pastors are often oblivious to this because they get to church hours before everyone else does. We’ve made changes to our church that have been incredibly helpful because I or one of our staff didn’t come early but came when everyone else does.

Now this idea sometimes rubs people in a church the wrong way. This is when a pastor will have to learn how to lead up to his elders and lead out in his church. The benefits to a church from a pastor using a Sunday off strategically are enormous. They get a pastor who is refreshed and a wife who doesn’t despise the fact that her husband never sits with her in church because he’s preaching (you’d be surprised at how many wives hold onto bitterness in their hearts over this). It allows a pastor to be a dad to his kids on a Sunday and a husband to his wife (as most pastor’s wives are single parents on a Sunday). It helps others get a chance to use and hone their preaching gifts, and a pastor can gain some incredible insights from how other churches do things so they can improve the ministry of their church.

If you haven’t had a Sunday off recently, do it. Put it on the calendar. Make a plan for how you will use it strategically.

How to Find an Executive Pastor

Recently I’ve been asked by a number of pastors and church planters how to find an executive pastor. We recently hired one at Revolution, and it seems like every pastor is trying to find one right now.

I think there are some misconceptions about this role, but I also think some leaders try to hire one too quickly. I hear planters with 50 people in their church, and they talk about “their #2 guy” or “their XP.” At this point you don’t need an XP, but what happens when you do? I think there are some specific things you need to look for and be aware of, as well as some things you need to change in your thinking about this crucial but different role on your team.

1. Do you really need this person? Just because everyone else has an XP or a #2 doesn’t mean you need one. How are you wired? Too often I think pastors simply hire people or look for a leader because a podcast they listened to mentioned it. You may be wired to do a lot of things an XP does; you may need someone completely different. The other problem too many young pastors run into is they hire this person and it disconnects them from their church too quickly. 2. Don’t think of him as a pastor or theologian but as a leader. One reason churches don’t have an executive pastor isn’t for lack of desire or need, but because they think in terms of a pastor instead of a leader. Yes this person needs to be a pastor, caring for people, helping and shepherding; that will be a large part of his role. But if he is an effective executive pastor, he will often not be a strong preacher. While some have both gifts, most do not.

You are looking for a leader, not a theologian. Don’t confuse the two. Now this person needs to have strong theology, but you get the picture. At least in the camp I run in (Reformed), too many people are looking for that strong theologian with administrative gifts. They do exist, but you are not looking for a preaching pastor.

3. Don’t look for a full-time employee, look for an administrative leader in your church with time. I mentioned last week that business leaders are often the most overlooked people in a church. This role in your church is perfect for them. This is what they were designed to do, to help with budgets, staff oversight, compensation, hiring, systems, etc. However, many of them don’t want to leave their job and work at a church full-time, so don’t make them. Think through what they can do for you in the time they have. What are they gifted to do? I have leaders I turn to that help me with hiring, systems thinking and other administrative tasks, and those are different people.

4. Be specific about what they’ll do. If you want to find and keep someone in this role, you will have to be specific about what they do. They will make you do this if you struggle with it, and this is one reason you need them. Give them clear authority, and let them run with things.

The answer to this one is not to have them do all the things you hate doing. That’s what too many lead pastors think, and a strong executive pastor won’t stand for that.

Think through what success will look like for this person in six months. What will success in your church look like because of this person? How will this person not only add value to the church but also to the team that you have? Will they work well with you and the other leaders already there?

5. Be willing to give up things and defer to them. This right here is why more lead pastors don’t have an executive pastor. Lead pastors by nature like to be in the middle of things. They like to be needed. They started the church so they should know everything.

In bringing this person onto your team, whether full-time or a volunteer, you will have to give up things to this person. You will have to trust this person more than anyone else on your team. (More on that in a minute.)

This person will be a strong leader and will not need you to micromanage them or look over their shoulder. They will keep things from you that you don’t need to know about or be involved in. This is for the good of the church and you, but many pastors aren’t willing to take this step.

6. Know they speak for you. This is a difficult one for many leaders, allowing others to speak for them. People in your church already do this, but you will be empowering someone to communicate decisions, cast vision, keep things moving, and they will be doing it in your place. This means the amount of trust you give to this person is enormous. They will often control the message that gets put out there. This can be a double edged sword, so you must not walk into hiring this person or empowering this leader lightly. If they are doing their job, they will not just be overseeing the budget and writing checks; it will be more powerful than that.
