How to Build a Healthy Elder Team

If there is one thing pastors know well, it is the pain that can stem from a poorly run elder team. Long meetings, arguments, back stabbing, meetings outside of the meeting, gossip, politicking. The list goes on and on.

On the other side, you hear about elder teams that care for each other, love and serve the church well, care for the pastors and their families and work together to fulfill what God has called the church to. This side of the equation is seen by many pastors as a unicorn. There are rumors, sightings and rumblings, but few actually realize it.

Those elder teams do exist, but they take specific steps to get there.

Here are seven things you must do as a pastor to build a healthy elder culture.

1. Make building a healthy elder team/culture a priority.

Too many lead pastors don’t make this a priority, and their elder team and the culture of that team shows how little effort this gets. In fact, in many churches the lead pastor has little to no say who is on the elder team, yet that team determines more about the health of the church than almost every other team.

If your by-laws have a nominating committee that doesn’t include the lead pastor, change your by-laws. If you have a nominating committee for your elder team, change your by-laws and take that out. (I’ll get to that in a minute.)

For too long at our church I saw leadership development as something that would just happen because I cared about leadership, but for leaders to be developed and a culture to be built, the lead pastor must carry the flag. Don’t mistake this, a culture will be built, whether you try or not, so make building a healthy culture a priority.

Why does this have to be a priority?

A healthy elder team brings security, health, care and development to the whole church. When the elder team knows what it is doing (and not doing), when they care for the staff and leaders well, when they are connecting to new people in the church, praying with and for the church, protecting the church, keeping them on track with the vision as well as financially and doctrinally, everyone wins.

When this doesn’t happen, you see carnage, hurt, pain and disillusionment all over the church.

2. Know what you are looking for in an elder.

If you ask most people in a church what an elder does, you will hear a few different answers. Those answers determine what you will get in an elder team.

They should be financially and business minded. In this case, the elders act more like a board of directors simply checking and balancing things.

You will hear someone pull out 1 Peter 5 and talk about shepherding and pastoring. This team is highly relational, caring and functions to make sure the church is warm, discipled and no one falls through the cracks.

Eventually someone will pull out 1 Timothy 3 and Titus 1 and talk about the qualifications of an elder.

Many pastors simply look for friends to put on their elder team because they know the carnage that can happen if they have enemies on that team.

You will find whatever you are looking for in an elder, so look wisely and know ahead of time what you are looking for.

Does an elder preach? Counsel? Make budgets? Decisions? Do they shepherd everyone? Are they there to protect the pastor? Protect the church from the pastor? (I had an elder say that once.)

Again, your answer will determine what you get because you will go looking for that.

An elder is a man with character, someone who fits the qualifications of 1 Timothy 3, Titus 1 and 1 Peter 5.

An elder is a man who will protect the church, who will keep the church on mission and on track financially and doctrinally. A man who can see the whole field of the church.

This last part, seeing the whole field of the church, is one of the most important things to ask when considering someone to be an elder. Someone can be a great community group leader but not a good elder. Someone can be a good businessman but not a good elder. Someone might be a great volunteer in an area, but that’s the lid of their leadership. None of those are bad things. In fact, they are good things. It just means someone is not an elder.

Too many times we put the wrong people on that bus. We think, “He’s a good shepherd, so he should be an elder.” But as a church grows, shepherding isn’t the only thing an elder does. They also oversee staff and budgets (that begin to have a lot of zeros after them). Other times we think, “He’s good with numbers, but he might be a jerk.” You need to know.

3. Always be on the lookout.

You as the lead pastor are always on the lookout for great leaders for every part of your church. The moment you stop, the moment you delegate this, is the moment your church begins to suffer.

You must also have your antennae up for the guns blazing awesome guy who comes into your church and can hurt your church.

4. Start training an elder three years before they become an elder.

If you take responsibility to always be on the lookout, you will begin training an elder well before they become an elder to see if they can handle it. Give them leadership and shepherding opportunities to see how they handle them. Give them decision making responsibilities to see how it goes.

I lead a leadership development group every week with up and coming leaders in our church. Every elder in our church goes through this group. I want to see them interact with a group, argue over a case study, discuss theology, see if they’ll be on time for a meeting, if they’ll come prepared, speak up in a discussion, watch how others interact with them and see if they have the respect of the group.

This is so important, has low risk for the church but brings so much fruit.

5. Have a long process to become an elder.

Why a long process? Honestly, protection.

Three years allow you to see a man’s character, his marriage (if married), his parenting (if he has kids), his generosity and desire to live on mission. You hear him pray. You watch him serve. Read #2 again. You can’t know if you someone meets the qualifications in a month.

Three years also bring perseverance. A wolf who will destroy your church and eat the sheep won’t wait around that long; they’ll move on.

This process also helps you know if someone has what it takes to be an elder.

Now, they aren’t in a process for three years (at least not officially), but you should make someone be at your church at least two years before they become an elder. What’s the rush?

Depending on what you determine you are looking for in an elder, what they will do (and this changes some as a church grows), your process must help you see if someone can do that job. Don’t be swayed by charisma, a desire to not be alone, filling a spot or keeping a big giver. Those do not end well.

6. Know how unique an elder is and what they do.

Elders do what no one else in the church does.

Yes, they serve, shepherd, pray, evangelize, give and disciple. That’s a role all Christians play.

But elders do something that is unique and builds into #7: they shepherd and care for the lead pastor and his family. This is unique.

Many people in the church care about the lead pastor and his family. Many people are fans of his and put him on a pedestal. Elders, though, see the man for who he is. They know him and his struggles. They know his hurts, pressures, frustrations and joys.

This doesn’t mean the lead pastor is special, only that his role is unique. Not everyone can shepherd and care for him. Most people are used to getting something from a pastor, so it is hard to think differently about the lead pastor. But it is a crucial, yet often overlooked role of elders.

When an elder team is working well and fulfills this, it brings great joy to a pastor and his family. This joy is felt throughout the church. This does not happen over night and takes training.

7. Always (almost) keep paid pastors off the elder team.

I expect some disagreement on this, but hear me out. Some churches make any paid pastor an elder. The qualifications for an elder and pastor are the same. I get it.

Here’s the dilemma.

The lead pastor leads the staff, is the boss of the staff. On an elder team, he’s one of the team. Yes, first among equals, but elders do not have power apart from the team.

It is very difficult for a student pastor or worship pastor to sit in a meeting with the lead pastor on Tuesday morning and be reviewed, be given an assignment, and then on Tuesday night sit in a meeting where they are equals in that meeting.

Are there exceptions? Yes, but less than you think. It is difficult for everyone to change the hats they wear. It is also difficult to discuss the salary and benefits of people sitting in the room.

8 Thoughts on on Being a Dad on Father’s Day

As today is Father’s Day, and now being a dad for over 10 years and a son for a lot longer than that, I thought I’d share some things about being a dad.

1. In our culture, being a man is difficult. I know that being a woman is incredibly difficult, and I’m not wading into a historical debate or sexism in our culture (which sadly still exists). The reason I say it is hard is because of a lack of clarity, which is also one reason why being a woman is hard (but that’s a different blog post).

Most people have no idea what a man actually is. Now with people choosing their gender identity, the lines are becoming even more blurry than they already are. This makes success as a father, husband, friend, brother and son that more difficult. Are men supposed to be tough or tender and cry a lot? Should they be hard workers and entrepreneurs or play video games until 4am? All of them at once? Which is it?

2. Purity is really hard. I’m not just talking about sex here, but that’s part of it. Having a pure mind, a pure heart, pure motives as you pursue your dreams, those are all incredibly difficult. Sometimes this is because we are sinning, but other times it is because what we are pursuing is right, but it just doesn’t line up with what people around us think we should do.

3. Parenting is really hard. I know, parenting has always been hard. Throw in now raising kids with social media, exposure to porn at an early age, the gender conversation, and it is really hard. It is hard to keep kids focused on who they are, who God is while everything gets pulled in a different direction. On top of that, everyone has an opinion on every parenting topic: discipline, vaccines, schooling, sports, dating, and you often feel like a failure. I figure my kids will end up in a counselor’s office when they’re adults (I did). I just hope it isn’t that bad. Just writing that makes me feel like a failure of a dad, but you can judge.

4. Being a picture of God as a Father to my kids is scary. Going along with #3, I’m reminded on a daily basis that my kids are forming a picture of not only relationships with others but with God as they interact with me. Here’s a question every dad needs to keep in the front of his mind: What is it like on the other side of me? What emotions and feelings do people (my kids and spouse) have as they interact with me? As your kids grow up, that is what they will often feel from God.

5. Dealing with your wounds is hard work. Depending on your upbringing, your wounds will be different than mine. But you have them, and they make an impact on your life today. I’ve talked before about mine, but if you don’t deal with yours, they will haunt your future. You have wounds, and they are impacting every relationship you have. They are impacting every interaction, everything you hear. But it is hard work. I want to leave what happened when I was 11 back in 1990 with Vanilla Ice. But I can’t, and neither can you.

6. Having friends is hard work. Let’s be honest, friends for most people are difficult. For men they seem to be a lot harder than I expected. In college hanging out was easy. In your 20’s, really easy. Now with jobs, mortgages, kids, marriage, moving across the country, being friends with people is hard. We expect people to keep up with our lives on social media but never really connect with them. I keep hearing from men in their 50’s and 60’s about how they have no close friends, and that is really scary to me. I asked a room full of young church planters recently how many of them had close friends, and in a room of a 100 just a few hands went up.

7. I’m astounded by my wife. Regularly when people hear we have five kids, the looks are often comical. Sometimes they say what is running through their heads, sometimes not. I always fill in the blanks if they don’t say it out loud, but they always stop in their tracks. They wonder how we ever sleep, have time for ourselves, not lose our minds, and it takes being intentional for all of that to happen. That’s why I’m simply blown away by Katie. Without her I wouldn’t be the father, husband, leader or man that I am. When church planters ask how Revolution got off the ground, my response is, “Besides God, my wife.” The way she rounds me out, holds our house together, pushes me, believes in me, deals with me, deals with our kids, it astounds me.

8. I’m hopeful about it all. We’re about to enter the teenage years in our house, and I’m hopeful. I love the relational beings my kids are becoming, the questions they are asking (even though we’re having the sex talks a lot earlier than I thought we would when I was a young parent), I love playing games with them and experiencing life. I also love that I have the privilege of raising five people who will make an impact on the world one day. That thought shapes my parenting every day. I get to be a part of the legacy they will leave.

Yet with so many books on the market, it is hard to know which ones to read as a team and which ones will be helpful. The Benefit of a Church Crisis

That title may startle some, the benefit of a church crisis. Nobody likes a crisis. No one likes bad news or being disappointed or being uncomfortable. We like when things work, when things are easy, when things go our way.

Yet if you are a leader, at some point you will walk through a crisis with your church.

It could be financial, you may struggle with where you are meeting, it might be relational with another leader or someone in your church. It might involve your sin or the sin of another leader. It might be that you have someone on your staff who does something stupid, and you have to pick up the pieces of that situation.

In that moment you have some options as a leader:

1. You can run. Many pastors when they hit a crisis run from it. While no one likes conflict, relational conflict in a church can be especially painful. We put off conversations we should have, we avoid people we need to run into. Or, many pastors leave when a crisis hits. I heard one pastor say that an average church has a crisis every 18 months, and the average stay for a pastor at a church is 18 – 24 months.

A crisis is where leaders have the opportunity to shine. It is the moment they are needed the most.

2. You can pretend it isn’t happening. Many people in their personal relationships act like a crisis isn’t happening. Couples pretend they aren’t hurt by the other or that they aren’t angry. Many pastors, when a crisis hits, pretend nothing is going on. Instead of looking at hard numbers (i.e., our attendance is dropping, less people are serving, less people are joining small groups, giving is going down, we aren’t seeing people come to faith), they simply keep doing business as usual.

Another sign of this is making it everyone else’s fault. The culture is hard, people aren’t dedicated anymore, no one is listening. So the blame game continues to get passed.

The reality is: numbers are your friend. Numbers may be painful and reveal some truths you don’t want to look at or want to pretend aren’t real. But numbers are your friend.

3. You can outlast the crisis. Hopefully you are picking up a theme in this post.

Leaders shine in a crisis. Leaders don’t shine when things are going well because they aren’t needed as much. They are needed, but a crisis is when it shouts for leadership.

Leaders outlast the crisis. Does this mean that people who leave aren’t leaders? I would say yes.

No one said leadership is easy; simply look through history. It is filled with people who rose to the occasion in spite of great difficulties.

4. You can learn from it. Never waste a crisis.

As soon as possible, begin learning from the crisis:

  • Could we have seen this coming?
  • Did we do something to make this happen?
  • Did we overlook something?
  • Is there a system that is broken?
  • Did we miss something when we hired someone?
  • Did we extend ourselves too far financially?

Make no mistake, a crisis is when leaders shine. A church crisis in many ways is a wake up call to a church. It is God’s grace to a church. It causes a church and its leaders to see what is most important.

It can also cause leaders to take a step of faith they should have taken but maybe were too afraid to take. Many times in my leadership a crisis has pushed me and our church out of our comfort zone. That is hard and painful, but it’s also good.

5 Systems Every Church Needs

Depending on who you ask about church systems, you will either get excited looks about the potential of them and how they can help people, or you will get looks of disgust because they sound like the business world and not very shepherding.

Yet the reason many churches fail is not because of a lack of caring but a lack of intentionality.

They are led by pastors who are incredibly relational and shepherding but lack the organizational skills to help people grow. And that is the crucial piece of that word failure. I’m not talking about not growing but about failing to help people reach the growth in their discipleship that God has for them.

In a small church, that happens one-on-one with a pastor. As a church grows, that must begin to spread out or there will be a lid on how many people a church can disciple and help grow in their relationship with Jesus.

The answer to that dilemma: systems.

Many large churches have these systems down and do a great job at them. Sadly, many church plants need these systems but do not have them in place, so they fail to get the traction they’d like or see the growth in the lives of their people.

Here are five systems you need to have in place to not only grow as a church, but help your people grow:

1. First time guest. When a guest shows up at your church, what happens? How do you know they came? When you are smaller as a church, you know someone is a guest because you know everyone, or the guest comes dressed up and the regular attenders don’t do that. But as you grow it becomes easier for people to slip in and out. It is good to give people anonymity until they’re ready to let themselves be known to you. But when they are ready, how will they tell you? Is it a connection card? What will you do with that information? If you get a connection card this Sunday, what happens to that on Monday?

You can’t leave that to chance.

I remember hearing Rick Warren say once, “God sends people to churches who are ready for those people to come.” I believe that is true. Many churches that are growing can tell you what happens when someone walks in their doors.

We give something to a guest because we want to break down the barrier that the church wants something from them. That makes people defensive, especially men, as they are waiting for the church to ask for something. Instead we give them a gift, and then after their first time with us we send them a Starbucks gift card to say thanks. I get so many comments from second time guests who tell me they returned to our church because when they went to Starbucks, they thought of our church.

2. New believer. If someone became a Christian this Sunday in your church, what would you do? Of course you would be excited, but in that excitement do you have a plan for that person to help them grow? More than likely it would involve meeting with the pastor of the church. What if 25 people became followers of Jesus this Sunday? Now, you can’t meet with all those people. So what happens?

This is where you need a system and a plan to know what happens. Who do they talk to? Do they take a class? Do you have people in your church prepared and ready to talk with new believers?

3. First time giver. Giving can get weird in churches because it’s money and it’s private. Many pastors think it is wrong to know who gives in your church. I don’t see that anywhere in the Bible. Now if you struggle with treating bigger givers differently than those who give less, than that is something to work through, but that’s not what I’m talking about. Giving is a spiritual gift that many people in your church have, just like leadership and mercy are a spiritual gift. My hunch is that you know who has the gift of leadership, evangelism or hospitality in your church. You should know who has the gift of giving. And just as an aside, just because someone gives a lot does not make them the wealthiest people in your church, and you already know who the wealthiest people in your church are simply by going to their house and seeing their car and clothes.

In the same way that you should know who has the gift of giving in your church, you should know who gives for the first time in your church and do something with that. That is a huge step of faith on their part. Many pastors overlook that because they are always thinking about the budget and bills, and when someone gives that’s just helpful. But that person is now saying, “I want to grow in my faith. I want to hold loosely to what God has given me and trust Him. I’m bought in here to the point that I’m giving my money.” That is a huge step!

Celebrate that. Help that person continue to grow in that. They may have the gift of giving, they may not, but have a plan to help that person grow in that discipline. Giving is a crucial piece of spiritual growth and being a disciple of Jesus. Don’t let it happen by chance.

4. Community and relationships. Every church leader knows that growth happens best in the context of relationships. We preach on it and tell people that, but we fail to realize that community and moving into a small group of some kind is a huge step for people. It’s a time commitment in an already busy schedule. There is the fear of going to a house of a person they don’t know. How long will the group meet? Many groups are meeting until Jesus returns. What happens if the person goes to a group and doesn’t like it or the leader? Now it is really awkward when they see that person at church, and so many people choose to skip it all together.

These are barriers you have to get past if you want to see people enter into relationships at your church. We’ve experimented with three month small groups and told people, “You can do P90x for 90 days; try a group for 90 days.” We’ve also started to encourage people to enter a serving team first before joining a group. It is less of a commitment in their mind and still gets them shoulder to shoulder with other followers of Jesus. And serving helps you in your spiritual growth.

5. Leadership development. This last one took us the longest to develop, and because of that I believe it really stunted our health and growth as a church. Every pastor wants more leaders in his church. If you want to plant churches, you want men around you who want to plant churches. Yet many pastors simply hope those people will find their churches. If your church is near a seminary or a Bible college, that may just happen and will mask that you don’t have a plan to develop leaders.

Think about it like this: if you wanted to have 10 elder caliber leaders a year from now, how would you develop them? What would have to happen for that to occur?

If you want to plant a church two years from now and that person would come from within your church right now, how would you get that person ready? How would you find that person?

You need a leadership development system.

Like I said at the beginning, systems are often seen as bad or mechanical, so many shepherding leaders don’t use them. Systems help move people in their relationship with Jesus. Systems are crucial to the health of your church and the growth of your people.

Leaders are Not Whiners

If you get a group of pastors together in a room, or leaders of ministry teams, you will often hear complaints. Complaints about working with certain volunteers or staff members, budget cuts, financial difficulties, recruiting or simply the pace and difficulty of ministry and leadership.

This is a good and appropriate place to share those things.

Often, though, I’ll hear pastors or ministry leaders share these same complaints with their churches or people who are not in leadership.

Bottom line, one of the things that separates leaders from non-leaders is leaders are not whiners.

Is leading hard?

Yes.

Did you sign up for it?

Yes.

Did you know leading would be this hard?

No.

Does that matter?

No.

Mainly I’ll hear leaders talk about how difficult their job is. In fact one of our staff members recently visited another church, and the lead pastor spent 20 minutes (20 minutes!) talking about how hard being a pastor was and how hard planting a church was.

Now being a pastor is hard. Starting a church is hard. Recruiting people, managing people, conflict resolution, budgets, family life and ministry life colliding are all hard.

But if you are a pastor, hear this: Your life is not harder than anyone else’s. Your job is not harder than anyone else’s. It’s just different.

Think for a minute about most church planters and pastors: they have lots of meetings. The people in their church don’t know if they are at Starbucks working on a message, chatting with a leader, reading a book or a blog (thanks for reading this one), working on fantasy football or taking a nap.

Is pastoring hard? Yes. Is it harder than being a plumber? No.

It’s different.

When you as a leader whine about how hard it is, your people roll their eyes and lose respect.

When you as a leader talk about how hard it is to raise money, gain support for a vision or recruit volunteers, you lose their respect. People are attracted to a vision.

Take kids’ ministry. There is always a shortage of team members in kids’ ministry. You could bemoan that fact, or you could cast a compelling vision to people: Most people begin a relationship with Jesus before they turn 18. In fact, if you think about your life, you are still feeling the effects of the choices you made before you were 18. What if you could make an impact for good in the life of a child or student? Steer them away from the mistakes you made and help them find the life God has called them to? Wouldn’t that be awesome?!

Sign me up.

We’re a portable church, so we have to set up and tear down, and no one likes that job. What if instead of complaining about it, you saw the opportunity to cast a vision: Did you know every week a guest comes to our church, and many of them come because they drove by and saw a sign? Think about how God works. That’s amazing. Not only that, when we set up chairs we don’t just set up chairs. We pray over each of those chairs as we set them up. When I put a Bible on that seat I’m praying for the person who will sit there and maybe for the first time will hear about Jesus and the life he offers. We don’t just set up chairs. We put a chair down so someone can sit down and hear about the life Jesus died and rose from the dead to give them. You can set up chairs anywhere, but we’re part of helping people hear about Jesus. Do you want to do that? I can’t think of a better way to spend my Sunday morning than praying for guests who will hear about Jesus. Can you?

Is it hard? Yes. Do people say yes when you vision cast? Not all the time.

If leadership was easy, everyone would do it.

Being a Pastor’s Wife: Handling the Loneliness

Many churches (and pastors for that matter) do not know what to do with pastor’s wives, how to treat them, what role they play or how important they are. It is a hard role to live in and stay in. Everyone has a lot of their own expectations of what the wife of a pastor should be like, yet, they are all different.

While Revolution (and myself) has struggled just like every other church to figure this out, I believe Katie and I have figured some things out that we have put into place which will prove to be invaluable in the future. While this is not exclusive to pastors, any leader in a church and for that matter, any husband can do better in understanding their wives and how to engage them.

Being a pastor or a pastor’s wife is a unique role.

Besides the expectation that people have as to what they should be like and do, there is the relational aspect that is difficult.

For a pastor and his wife, friends are hard to come by. For a few reasons: some people want to be friends with a pastor or his wife so they can be close to the power, they like the feeling that comes from being close to the center, they want the inside track or information. Many people expect a pastor and his wife to be at every birthday party, baby shower, wedding shower, or anniversary party (and bring a gift)!

I remember one person who got mad and left our church because I didn’t show up to help him move. Even though he had never asked, he was angry I just know he was moving and come help.

That is not a joke.

Every person has had someone stab them in the back, lie to them or break confidence and share something secret with a group of people. For a pastor and his wife, put on the expectation that people have that they will be perfect, not struggle in their marriage, not struggle in parenting, not have doubts and you see how this can be difficult. I’ve seen pastors get fired for ridiculous things they shared with an elder they thought was a friend. I knew one pastor who was fired because his wife talked to an elders wife about a struggle in their marriage, that quickly came before the elder board and he was let go. Mind you, this was not a disqualifying issue.

Many pastors and their wives decide, loneliness is better than the pain.

It isn’t. In the long run, it is harmful.

When we started Revolution, everyone we got close to seemed to end up leaving the church. Church planting can be incredibly lonely. We reached out to other pastors and pastors wives and got the cold shoulder. So we pushed through.

In our Acts 29 assessment, our assessment team told us, “You don’t have friends. You need to stop holding back and start trusting people again.” Mostly that was on me and my inability to deal with past hurts, but it was a wake up call.

This isn’t without risk. It takes wisdom and time.

You don’t just share your hurts with anyone. You must be careful and wise about who is your accountability partner.

I’m an introvert and so I don’t have a ton of friends and can be content with a few close friends. Katie is an extrovert and so I’ve pushed myself out of my comfort zone to make sure we have time with friends and are making that a priority. Men, make sure you are encouraging your wife to get time with other women. Get babysitting, give her space to have hobbies and fun. Encourage her in this way.

A Simple Time-Management Principle

There is an incredibly simple time-management principle that has guided my decisions and how I manage my time.

While it is simple, it has far-reaching implications. Here it is:

Every time you say yes to something, say no to something else.

If you run a company or a church, you can’t do everything. In your family, you can’t afford everything; you can’t sign your kid up for every activity (although lots of parents try).

It’s very simple. If you say yes to something, you will have to say no to something else. I was talking with a couple recently and they were wrestling with whether or not the wife should go back to work. They have small kids, money is tight, and they said, “It would help us financially.” I told them this idea and said, “If you say yes to working, you will make money. But you are now spending less time with your kids and someone else is raising them, you are bringing stress into your life that isn’t there now because you will be home less, because of working.” I kept going but you get the idea.

THE CHOICE IS YOURS

Every weekend, every weekday we make choices about how to spend our time. When a man chooses between spending time on the golf course or at the lake with his buddies, versus with his children, he is saying yes and no to something. We might say yes to what we want to do, but at the same time, say no to investing in our kids or an important relationship.

At the end of the work day, when we decide to take work home, stay just a little bit longer as opposed to getting home, getting to the gym to get some exercise, spend time with friends. We say yes to something and no to something. By saying yes to working late and yes to more stress, we are saying no to a sustainable pace, no to spending time with friends that would relax us or help us to unwind, no to exercising so that we can be healthier.

You can’t say yes to every kind of music, dress, style, and service time. Pick one.

Pastors try to fight against this in their churches. “If we have a program for everybody, we will reach everybody,” they say. But if you shoot to reach everybody, simply you will reach nobody. You can’t say yes to every kind of music, dress, style, and service time. Pick one.

When I planted Revolution Church, I struggled with this every day. As a pastor, there are so many people to meet with. You don’t want to say no to anyone because they might leave, and you need everyone you can get, all the givers you can muster. This often leads you to running ragged, not resting well, not spending time with your family or time with Jesus. We rationalize that we’re serving people, helping them, and that next month we’ll take that Sabbath, that date night.

As a parent, it is easy to do this as we run our kids from one activity to the next in an effort to give them a well-rounded life. By doing that—by saying yes to running their kids everywhere—we are saying no to family dinners, family devotions (often), but we are saying yes to more stress in their life as a family. Many couples sacrifice their marriages for their kids, pouring their time and energy into their kids instead of their marriage as the most important relationship in the family. This is one reason why more divorces happen in year 25 than any other year of marriage now. Empty nesters don’t know each other without their kids.

HOW TO SAY YES AND NO

We say yes and no in our family. We say yes to exercising and a healthy lifestyle. I’ve shared in other places about my journey of losing 130 pounds and keeping it off. Every time we go to the gym or make a meal plan to eat a healthy diet, we are saying yes to health and longevity in life. We have to say no to sleeping in later (as I get to the gym by 6 a.m.), to late night snacks, to too many chicken wings, and to swearing off my beloved Frappuccino.

When we got married, we decided I would work and Katie would stay home. We said yes to her staying home and no to a lot of other things. Other families have nicer things or go on nicer vacations than we do because of this choice. That’s OK. When we made this choice, we knew what we were saying yes and no to.

You need to know the implications.

We say yes to spend time with certain people and no to others. Pastors feel the strain of wanting to be with people, spending time with as many people as possible. But it is simply impossible. For our family, we seek to spend time with the pastors and their wives at Revolution Church, the MC leaders I coach and those in our MC and those our MC is seeking to reach. That is what we as a family we have said yes to. This means we have said no to other things and other people.

You need to know the implications. When you say yes to something, you say no to something else, maybe multiple things, but it happens every time.

IT’S OKAY TO SAY NO

This at the end of the day is what drives many of us to say yes. We have this desire to appease people, to be comfortable, to make others like us. This is what drives so many of us to not say no and to say yes too much.

When someone asks if they can meet with me, I want to help them, I want to say yes. Often I’m able to, but many times if I say yes to that opportunity, I will say no to something else. It might be a date night with Katie, time with my kids, a nap that I need, and my sermon prep time. When we say yes to the wrong things, it is often because we want to make someone like us, approve of us, and be comfortable in a relationship.

FOCUS

This is really a question of focus. When we say yes and strategically, we live more strategically. One helpful thing for me has been to lay out my ideal week and identify what the most important things for me to accomplish each week are. This helps me to see the time I actually have available for things that pop up at the last minute, it helps me to gauge if I can say yes to those opportunities without hurting the most important things.
