The Three Groups in Your Church

Leaders inevitably make changes and lead to new places.

What can be disorienting for pastors and leaders is how people respond. Each time I’ve made a change, the person who got upset, sent an angry email or left the church always surprised me. Yes, sometimes the people made sense because of what I knew of them or the change we were making, but someone always surprised me.

As I thought about it, you need to understand the dynamics of change and how people fit into those dynamics.

Often, when a change is brought about, you will hear people talk about early adopters, late adopters, and everyone in between. But there are other dynamics at play in a church setting. And, just because you are an early adopter of one change or idea doesn’t mean you are an early adopter of everything. You might be, but that isn’t always the case.

As you think about any change or decision, you must consider the different groups you are communicating with. While there are more than the 3 below, I think these are the biggest ones:

People who want to keep the status quo. The status quo could be anything, but it is often to keep things as they are. The reason is that maybe they are tired of changes and transitions if there has been a lot at the church or in their life. They might think I don’t have the energy for something new, to learn something new.

They might also wonder who gets hurt in the change or who might not go along. They will often want to keep everyone happy and together, even if that means the church doesn’t move forward (whatever that might mean).

Their heart is for people. But what can happen in this group is that you are for the people already there, which isn’t bad. But it is the blind spot you have to be aware of. One change I made years ago was when someone told me honestly, “I don’t think we should make this change to reach people; people should just do what we do and like it.” And that is a real feeling.

As a pastor, you will feel this as well at different moments. When a younger leader suggests something, you think, “Do I want to learn how to do this?” I know many pastors felt this about preaching to a camera during COVID-19. Do I want to learn something new? How do I hold an iPhone for a reel, and what is a reel?!

When we feel this, we often say that we don’t have the energy for something new; we don’t want anyone to leave or get hurt because of this change.

As with all responses to change, the answer isn’t wrong, but as a pastor, you must be aware of how you speak to this group.

People who want to return to the glory days, real or imagined. Memories are powerful, whether those memories are in our personal lives or our churches. When you are parenting teenagers and see a photo of your toddler, you long for those easier days, even though those days were filled with tantrums and sleepless nights. But you only remember the cuddly moments as you look at your gangly teenager.

The same is true in our churches. The further we get from a season of ministry, the more we romanticize the past and only remember the high moments. As you change, people will feel a pull to what was before. And you can’t compete with their memories.

The call for the good old days will often happen in a declining church. People will start to reminisce and say, “If we did what we did before, maybe it will work again.” There is also a pull for this group to keep doing things they or those they care about started. This is similar to the status quo in that it is hard to learn new things, try new things, or quit doing things that work differently than they used to. 

Pastors can feel this, too, as culture shifts and they learn new preaching or worship styles. The old days or the glory days are comfortable. 

But, instead of recreating the good old days, let’s celebrate them. Let’s thank God for what He did in that season and through that ministry or people. But, then, move forward. I often wonder if this group would feel more on board if they felt like the leaders celebrated the good old days and acknowledged the prayers and effort that went into them. 

People who want to bring change. With every change and new idea that comes up, you will have people who are ready to do it. As I said before, just because someone wants a new idea doesn’t mean they will be excited about every new idea. 

This group will jump on board, often from the very beginning. They will be your earliest cheerleaders and most prominent supporters of your change. This can be encouraging and good. But you also need to be careful not to jump too far ahead of the other two groups because you will find some wisdom that you need to be aware of within those groups. You might need to move more quickly or make the right decision. 

Here is what is essential to consider as a pastor: Often, people can switch which group they are in depending on the decision, and people are often unaware of which group they are in.

In one situation, someone may be staunchly against an idea, but then in another situation, they are the first ones to sign up. Yes, personality plays into this, but even the early adopters can find themselves wanting to hold on to the status quo of something. 

People (including the leader) are also often unaware if they are trying to keep the status quo or return to the good old days. We constantly work from what we think is best for the church, ourselves, and those around us. It usually takes a crisis or an outside perspective to help us see what we are blind to. 

How to Build Loyalty on Your Team

I hear from a lot of pastors, and their complaints are often the same: a staff member or volunteer that isn’t fully bought into the vision or bought into the team. Team members who are off doing their own thing instead of the job the team is doing. Backbiting, gossip, half-heartedness about the mission and where things are going.

All of this comes back to loyalty.

The reality is though; everyone shouldn’t be on your team.

Some people are a good fit for a season but don’t belong on your team forever (whether you realize that or they do), some think they should work at a church when they shouldn’t, and sometimes out of frustration or weariness, pastors think of quitting their teams.

What many leaders fail to realize is that loyalty, camaraderie is not built quickly and it isn’t built around the mission of the church as much as it is built around relationships.

A few years ago, we were interviewing a pastor to join our team, and after interacting with our staff and elders I asked him for his thoughts, and his first response surprised me. He said, “Each of those people would run through a wall for you.”

The reason that surprised me is that I’m not naturally a relational leader. It is something I have had to work at and create systems to make it happen.

But he was right. It also dawned on me; I would run through a wall for them. And they knew that.

As I reflected on that, I realized there were some things I did to create that.

1. Be loyal to your team. It’s sad that this is on the list, but I think this is one reason pastors fail to have loyalty on their team and it is because they aren’t loyal to the people on their team.

This took me a while to figure out.

Leaders expect people to follow, bosses expect people to do what they’re told, so they don’t spend a lot of time thinking about loyalty or being loyal to those people.

Some of this comes from past hurts, broken trust or not expecting people to stay, which is a big one in the church world.

2. Explain what you mean by loyalty. Leaders and churches are always throwing around words thinking everyone thinks the same thing. Churches are notorious for this, especially when they say, “Church is a family,” but everyone has a different definition of that.

Same goes with loyalty.

When you say loyalty, what does that mean?

For our team it means: always make everyone on the team look good, have each other’s backs and don’t surprise anyone.

In public (and private) make the other team members look good. Meaning, don’t put them down, don’t gossip, don’t say, “I knew that wouldn’t work.” Have their backs.

And don’t surprise them. I tell my team, if you surprise me, I can’t help you. If something is going wrong, don’t wait, tell me. Let me help you get in front of it.

3. Invest in their life. This is still one of my most significant growth areas but is crucial for loyalty. This is how people feel valued by you as the leader.

How’s their life going? Personal goals? How’s their marriage and parenting? Do you have things you can be praying for them about that aren’t related to their work?

I now spend the first part of my one-on-one times with my team checking in on their lives.

4. Invest in their leadership. Are they growing as a leader because they are on your team? Many staff members in churches would say no to that question, and that is a problem.

Invest in them through books, podcasts, blog posts. Take them to training events that you attend. Pay for coaching and conferences for them to grow as leaders and in their craft. Expose them to new ways of thinking, new ways of doing things. Encourage them to seek out growth opportunities.

5. Give them gifts of thanks and affirmation. When was the last time you said thanks to a team member for something? Or gave them a gift?

This goes a long way to building loyalty on your team and showing care for them.

This is similar to the love languages, but know what affirms them, and what makes them feel appreciated.

Steve Stroope says that each of us is motivated by ten things: Money, private thanks, public thanks, more responsibility, input, access, empowerment, significance, knowledge, and tools.

The problem for many leaders is they don’t know what motivates their team or they think everyone is motivated the same way or they think what drives them as a leader is what motivates their whole team.

You should what motivates each of your team members from the list above. Each one is valid and vital. Unfortunately, in the church world is motivated by money is seen as a bad thing, but it doesn’t have to be.

Loyalty, when done correctly not only strengthens the church but is a benefit to everyone on the team. It shows the value of each person and how God has wired them and makes them want to show up for work!

How to Build a Team

If you are a leader, one of the most important things you will ever do will have to do with the team you build around yourself. It doesn’t matter if you are paid, volunteer, if you work at a church or in a for-profit, your team will determine the success you will have.

The question then becomes, how do you build a team that not only works well with you, that you will work well with, but will also help you accomplish the goals you have as a leader?

Before getting to those things, let me tell you two truths you have to know up front about being on a team:

  1. Being on a team can be and will be one of the most rewarding aspects of ministry and life.
  2. Being on a team can be and will be one of the most painful aspects of ministry and life.

My hope for you is that you will experience the truth of number one. Here’s how:

1. Know yourself first. I’m amazed at how few leaders and pastors are self aware. Most don’t know the gift mix, personality type and how that affects their leadership. One of the most surprising things many leaders do when they build a team is simply filling roles without any thought to who they are as a leader. Are you organized? Creative? Black and White? Extrovert? Introvert? This is basic stuff but if you miss this, you will build the wrong team, you will build a team you don’t need.

2. Build around your strengths and weaknesses. This goes with the first one and if you don’t build around your strengths and weaknesses, but simply fill roles as many pastors do (with volunteers, elders and staff), you will build a great team for someone else. Any time you hire someone, bring on a volunteer, you should ask, “What does my team need?” Recently, the church I lead hired two new staff members that would be on my leadership team. One of the things I set out from the beginning was, they both had to be highly relational. We needed to find someone who was extremely organized and strategic. Why? While we are organized as a church, we don’t have someone whose primary gifts is in that area. Thankfully, we found all that our leadership team needed and roles we had to fill.

3. Have a clear vision and win (and make sure everyone agrees). This is where teams get off track, when they start building their own empires or reaching for personal goals or visions. Many times, the win for a team or organization is unclear, when that happens, people do and spend their time on what they think they should. You start pulling on the rope in different directions.

4. Be willing for things to not get done. This is crucial to building a team and incredibly difficult. To build the right team, you may need some patience as you wait for those people to come and that means some things might not get done. Now, if they are mission critical, keep the lights on kind of thing, they need to get done. But maybe you don’t attempt something or have music the way you want or kids ministry isn’t as robust as you’d like. It is better to wait for the right person than put the wrong person in charge that you’ll have to remove.

5. Have clear rules for how the team operates. Every team has rules for engagement and how they operate. Many of them are unsaid or simply made up, but have clarity on those rules. I ask each person on my team to agree to three things, three promises I make to them and promises I ask them to make to me and the other members of the team:

  1. Always make everyone on the team look good.
  2. Never surprise anyone on the team.
  3. Always have each other’s backs.

If things are agreed upon at the beginning, it creates accountability and keeps a lot of hurt and frustration from happening. Which leads to the last one…

6. Be accountable. You must have a plan for how you will hold your team accountable. Recently, we began implementing an annual plan. This not only helps me know the vision and goals of everyone on my team, it creates accountability from me, but also with the entire team. Each month, we will go over our plans, see where we are and how things are going.

What You’re Missing and How it Limits You

Within Acts 29, a lot of leaders talk about the leadership lens of prophet, priest and king. The idea of using the offices of Jesus to talk about how people see things, how they best work and relate to each other. At Revolution, I find this to be a helpful way to know what a leader is like, what I can expect from them and how they will react in a situation.

The broad overview of these are:

  • Prophet: Tends to be big picture, visionary, bible person. They love to talk about where things are going. They love reading, preaching, theology. They only need a verse to be right. They ask a lot of “why” questions. In preaching, they love doctrine and can get lost in the weeds. They will preach from a letter whenever possible or throw in some Old Testament history or wrath of God just to keep everyone a little scared. They will take 6 months to preach through Jude or Philemon and will happily spend 10 weeks on 3 verses in Romans to make sure everyone gets it.
  • Priest: Tends to be shepherding, caring. They want to make sure that everyone is being taken care of, cared for and is connected. They worry a lot about feelings and how people feel about something. They ask a lot of “who” questions. In preaching, they love stories. They love to preach from the gospels and talk about how things feel. They will sacrifice doctrine to talk about how something feels. If they do say something difficult to hear or are confrontational in a sermon, they will quickly say something to soften the blow and give a verbal hug to the congregation.
  • King: Tends to think strategy and steps. They help to move a vision to reality. Often, they are very organized, detailed and financially minded. They ask a lot of “what and how” questions. In preaching, they love logic, things that add up at the end and steps. They love steps. A sermon is not complete without a next step (or 15), every point starting with the same letter, but it is clear.

These are just broad strokes.

On a leadership team and in a church, all are needed. I am high on the prophet scale with some king thrown in. I need priests around me to make sure that everyone is cared for, but to also challenge me in how I am shepherding and caring for people. I need kings to help make my visions happen. I often walk into a conversation, listen, throw out some vision ideas, get people pumped and then walk away. I need a king to walk behind me and say, “Okay, that one thing will never happen, but here’s how we can do those two things.”

While these lens help to live out of our strengths, they also make it easy to sin.

Broadly, I’ll hear leaders say, “I’m not very kingly” as a way to excuse their disorganization or financial carelessness. Or, “I’m not very priestly” as an excuse to not meet with someone or do any counseling. Or, “I’m not much of a prophet” as a way to be wishy washy in their theology or have no vision for their church. All followers of Jesus are called to be like Jesus, which means we are to be growing as prophets, priests and kings (Numbers 11:29; Acts 2:16 – 21; Romans 12:1 – 2, 15:14; Ephesians 2:6; Hebrews 4:14 – 16; 1 John 2:20, 27; Revelation 1:5-6).

Each lens though, can lead you to sin (and often you will not see these as sins because it is how you are wired). Here’s how:

  • Prophet: You are always posting your opinion on Facebook, twitter or your blog about gay marriage, eating, diets, vaccine’s, adoption, games. All you need is a verse or a scientific study and you are good to go. You are determined to win and be right, because, well “you have a verse.” You can miss the people because you are so infatuated with your vision and end up not caring for the people God has sent you to care for or the people who are supposed to help accomplish the mission because you are so focused on “out there.” The prophet also tends to be pretty legalistic and loves rules. You look at a priest and wonder why he wastes so much time on meetings and can’t confront anyone. You look at a king and get frustrated that he can’t see the big picture, he only wants to talk about the steps to get there or why something isn’t possible and you question his faith and salvation.
  • Priest: You are often willing to sacrifice doctrine, holy living and confrontation in an effort to keep the relationship. Your first priority often is the relationship and the person and will let them keep walking in sin as long everyone feels good. You have a tendency to burn out because you can’t say no to a person or a meeting. Every request that comes in is an urgent thing that must be handled now. Every crisis you jump at. You tell yourself you are needed, that you can save this person or fix that situation and will sacrifice your health, your marriage, your kids, their heart (because you won’t confront them) all to save someone or a relationship. You struggle to trust that God can save and fix them and are content to just do it yourself (God is really busy any way). You look at a prophet and wonder if he has a heart or a soul the way he talks about people. You look at a king and wonder how she can be so organized and can become frustrated at how everything has to fit on the bottom line or fit into a budget line.
  • King: You tend to think about the bottom line and ask how everything affects the bottom line. You are willing to sacrifice visions if they cost too much or relationships if take away from other endeavors. You are organized, detailed and a rule keeper and consequently if something is messy or doesn’t fit in a box, you skip it. This includes relationships. You strive to keep things in order, so new ideas or things that seem new or out in left field are off the table. You look at a priest and wonder why they are so disorganized, always late. You look at a prophet and wonder why he can never come up with a detail to his plan.

As I said, a leader and follower of Jesus is to grow in all areas to be more like Jesus. A healthy leadership team needs to have all three represented to push on each other and to keep the church functioning in all areas. But our blind spots as an individual or church can keep us from being who God created us to be.
