It’s Not Them, It’s You

Have you noticed how people often seem to have the same problems? They get frustrated in one job, so they quit, change companies, careers and still have the same frustrations. Or, they get frustrated in one marriage or relationship so they walk into another one, only to have the same frustration.

The common factor?

The one person.

At some point, difficulties and problems in our lives need to start being our fault and not everyone else’s fault. 

We don’t like this in our culture and thinking though. We are the victim, it isn’t our fault we are the way we are. If other people hadn’t hurt us, hadn’t walked out on us, cheated on us, lied to us, we wouldn’t be the way we are. Or, if people could wise up, see the world from our perspective, understand why we are right and they are wrong, things would get easier.

This became clear to me a few years into Revolution Church. Like most church planters, I had a rough go as a student pastor, but every student pastor has a hard season. From 2004 – 2007 was brutal in my life and God took me through the ringer a few times. When we started Revolution in 2008 I used this season as an excuse to bulldoze people, get my way, not listen to critics or coaches and pressed on. I hurt people, burned people, burned myself out and missed opportunities to learn. Slowly, as the church got older and so did I, and I got further and further from that hard season of 2007, I couldn’t keep using that as a reason. The further away we get from those times, the more insecure and immature we sound when we blame it on that.

Also, if you continue to run through relationships and jobs for the exact same reasons it is time to stop and realize, you are the common factor in all of them.

It is you. Not them.

It is easier though to continue complaining, yet, this doesn’t help us have freedom.

Until I faced my hurt, my part in it, what God was trying to teach me in it, I couldn’t move forward. I was always trying to prove myself to someone from my past. I was always trying to prove I was smart enough, talented enough, good enough or worthwhile. I was trying to prove I was better. In this, I missed how God wanted to grow me and I missed the chance at some great relationships and opportunities because I was bitter, hurt, prideful and spiteful.

Those aren’t great descriptors for a pastor, but they embody many church planters and people who simply attend church.

One of the most common sins among Christians and leaders is bitterness. We don’t let go of things easily. We make people pay (those from our past and those in our present who pay for the sins others committed).

Why?

It makes us feel superior if we can blame someone else. 

At some point, healthy people are able to say, so they can move forward, “It’s not them, it’s me.”

At that moment, change becomes a possibility.

“I Want Deep Preaching”

Here are some things that if you preach on a regular basis, you will hear at least once in your life:

  1. I love that you preach deep.
  2. I left my last church because the preaching wasn’t deep enough.
  3. I’m so glad you preach the bible at this church.
  4. I don’t like your preaching because it is too topical.
  5. I’m leaving your church because you aren’t deep enough (maybe someone said this to you yesterday).

Deep preaching is a moving target, for the simple reason: Deep preaching takes on different meanings for different people.

Usually it is a churched person that wants deep preaching and what they often mean is, “I want preaching that makes me think.” Or, “I want preaching that fills me up.” Often, the person asking for deeper preaching is actually an immature Christian who doesn’t want to read their bible for themselves. Not always true, but I’ve found that to be common thread.

I was told by someone recently, “You preach too topically for me.”

If you’ve ever said that or thought that about a pastor, here’s something to keep in mind: every preacher preaches topical messages.

Topical preaching is simply preaching on a topic. A good preacher, looks at a text, studies it, prays over, discerns what they think the author is saying, what their church needs to hear from this text and then preaches on it. Now, some preachers will simply decide on a topic and go looking for a passage that says what they want it to say. That isn’t good preaching and that isn’t always what topical preaching is, though for the people who have a disdain for topical preaching, this is what they are talking about.

“Deep preaching”  to me is when the preacher is lazy. If a pastor isn’t careful, in an effort to be deep, his sermons will simply be an information mind dump. They stand up and preach a seminary lecture or quote a bunch of commentaries or dead guys.

That isn’t preaching.

I remember doing a preaching lab with some younger preachers and one of the preachers gave no application in his sermon. When I asked him about it he said that he wanted to preach a deep sermon and that “the Holy Spirit will apply what he just preached.” While I fully believe the Holy Spirit brings the conviction and change through a sermon, this is simply being lazy. If that is your view of preaching, why are you preaching? Why not just read a text and then sit down and “let the Holy Spirit do his work?” Or better yet, we don’t even need a preacher, just have people read a passage silently and then listen to the Holy Spirit.

That would be ludicrous.

Romans 10:14 tells us we need preaching. We need preachers who will do the hard work of studying, praying, confessing their sin and applying the text to their congregation.

Which means, you will preach on a passage and not preach everything in the passage. 

This is okay, but hard for younger preachers to handle.

You feel like you are failing or not being biblical. That isn’t the case. There are times when you get to a text and something jumps out for your church, but if you were to preach that passage in a year, you might emphasize a different part of the text. Are both right and biblical? As long as you say what the author said, yes.

It also means you edit your sermon. You spend more time on an idea than another. Every preacher does this, even though the Christians looking for “Deep preaching” don’t think it happens. If it didn’t, every pastor would simply preach on one verse every week or one word just so they preached the whole text.

Editing is one thing that separates a good sermon from a great sermon.

It is getting to what is most important in the text for your church to hear in that sermon.

We don’t need more “deep preaching” in our churches. We need more preachers who will do the hard work during the week so that when they preach, they are laser focused on the heart, so that we see the transformation we long for in our churches and in our society.

Why You Need a Summer Break

I’m my summer preaching break and as always, it has been incredibly helpful. If you are a pastor, this is something you need to put into your yearly rhythm.

If you’ve followed my blog for any length of time, you know that personal health and leadership health is incredibly important to me. It seems every month I hear about another pastor burning out or running out of steam because they didn’t take care of themselves. If you burnout, you have no one to blame but yourself.

Over the last 3 weeks, I have played longer with my kids, walked on the beach and picked up seashells, took long walks with Katie, took some naps, watched the world cup, worked ahead on sermons, read some great books and spent time with friends.

Who benefits from a summer break. Literally everyone. The pastor taking it does as he is able to recharge physically and spiritually. His family does as they get some much needed down time. What many people fail to realize is that ministry can become an all encompassing endeavor. The church benefits as well from having a pastor come back more passionate and energized than when he left and they benefit from hearing sermons from other voices. It is a win-win for everyone.

Most pastors want to take a summer break, but don’t know how. If that’s you, here are some ideas on how to make your summer break successful:

  1. Plan ahead. We think resting should just happen, but it doesn’t. This is especially true for your summer break. If you are taking vacation, you need to plan ahead so you can disconnect from social media, email and your job. Work out the details so everything is covered and you are not needed.
  2. Disconnect early and connect early. My recommendation during your break is that you disconnect from email, social media, blogging, etc. For me, I can find myself getting angry at posts or distracted and that keeps me from recharging or doing what I should be doing on my break. Put an auto responder on your email a few days before you actually leave so you can begin disconnecting and then turn it back on a few days before you come back so you can ease in.
  3. Leave town. You don’t need to be gone for your whole preaching break, but the more the better. This helps you to truly disconnect and recharge. This doesn’t have to be expensive as you can drive and visit friends or family or stay somewhere cheap. This is why planning ahead is such a benefit.
  4. Don’t feel guilty. It’s summer, so don’t feel bad. Everyone is taking vacation, time off and slowing down. People go to the beach, lake, mountains, the park. Once summer hits, our mindset changes and our schedules change. This is why it is the ideal time for a pastor to take several weeks in a row from regular church activities.
  5. Be purposeful. This isn’t simply about time off. Take a sabbatical for that. This is to recharge and have time off, but also to work ahead, evaluate the ministry and do things you need to do but often neglect because of the time ministry takes. By planning ahead purposefully, you make sure you accomplish what you need to. This summer I spent a lot of time talking to pastors of churches who have broken the 500 mark trying to discern what I need to know as we approach that in our next season of ministry, the kinds of leaders we need on board to break through that barrier.

In the end, a preaching break is really about the longevity of ministry for a pastor and his church. This keeps it fresh and moving in the direction God wants him to. Don’t minimize how important this is. The ones who do, end up burning out or losing passion very quickly.

Leadership Paradox: Going Slow is Often Better Than Speed

If there is one thing leaders love it is speed. They want to see things get done, churches and teams be more effective.

If there is one thing that followers love, it is the opposite of speed. It is sameness, normalcy, sometimes status quo, but something they are familiar with.

Here’s a leadership paradox I’ve been learning recently: going slow is often better than speed.

This hard for leaders, especially church planters or younger leaders when they lead a change.

The reason is simple. Leaders see the preferred future, they have an idea where things are going and they want to get there.

They also have spent so much time researching it, thinking about it, praying about it, reading books that by the time they announce something, they have some times been thinking about a change for weeks, months or years.

The problem?

All your followers, team members, or employees just heard about it.

Part of the reason many young leaders aren’t willing to take changes slower is they aren’t planning to be there for a long time.

When you make a commitment to an organization or a church for more than 3 years, you have more of a willingness to take the long view on the speed of new things.

As the leader, you struggle with patience. I get it. It is one thing that makes you a strong leader. Yet, if you aren’t able to slow down, keep everyone with you, you will end up at your destination alone.

Are there times to speed up? Yes. Sometimes things are taking too long.

Sometimes, a decision simply has to be made. A lot of times we are moving slow not out of wisdom, but fear of what will happen if we decide, if people will be mad or leave. If that’s the case, be a leader and make a choice.

Just because people don’t seem like they are on board, doesn’t mean they are being divisive or unhelpful. Sometimes they don’t understand or you are moving too fast.

How do you know the difference in all these situations?

You don’t.

That’s what makes you the leader.

 

Create a WOW Factor at Church

One of the best ways to turn a first time guest into a second time guest is to create a wow factor.

One of the best ways to create a wow factor is to give a guest something unexpected. 

When someone shows up at a church, they have some expectations. They expect their kids to be safe and secure. They expect their kids to have fun. They expect to be bored in the service at some point. They expect to look at their watch. They expect to not really feel anything. They expect something to be unclear to them. They also expect you to ask for something.

There are more, but you get the idea.

People show up every week with a list of expectations, and it isn’t always positive or expecting God to speak to them.

To give them a wow factor, to catch them off guard, meet their expectations, exceed their expectations and give them something unexpected.

  1. Give them a gift. At the end of the service we point out gift bags we have for first time guests. These are on a table that is not manned by anyone. This is on purpose. It is a few feet from our welcome area, that has volunteers at it. This is so, someone can take a gift and leave without having to talk to anyone if they choose. If they want to talk to someone, someone is close enough for that to happen. A gift is important because people at a church expect you to ask for something from them. Giving them something instead catches them off guard and is unexpected. It is intriguing and interesting.
  2. Say thanks for coming. Most pastors assume going to church was the only option people have a Sunday. The fact is, they have tons of options for what they can do on a Sunday morning. So, say thanks for coming. Tell a guest you were glad they came and say thanks. It’s a big deal if a guest comes on a Sunday morning, act like it.
  3. Send them a gift. If someone fills out a card at Revolution, we send them a handwritten note with a Starbucks gift card in it. This is another unexpected “thank you.” I get a comment almost every week from a guest who thinks this is a cool. Again, something unexpected makes you intrigued.
  4. Tell them how long it will last and stick to it. I picked this up from Andy Stanley’s book Deep and Wide: Creating Churches Unchurched People Love to Attend. One of the main questions people have about church is how long it will last. So, tell them at the beginning and stick to it. In the welcome, we say something like, “For the next 75 minutes we’ll be looking at…”
  5. Make them feel something. Yes, the Holy Spirit makes people feel things and moves in their hearts and we have no control over that. What you do have control over is if you try to stop that (tons of churches do this without thinking) and how you will help people deal with the feelings they feel in the service. Think through how you will make someone feel something in the service. How will you help them process the Spirit moving in their heart since they might not know it is happening, only that something is happening.
  6. Help them take a next step. Why is this on the list of unexpected things? Churches are not very good at helping people take their next step. Whether that is in a sermon or into serving or community. Pastors preach, give no application and say, “The Holy Spirit will do that work.” That’s lazy. Be clear about it. Preach and in it say, “Because of the truth of this text, here’s a clear next step.” Talk about the next steps to get connected and make it obvious.

People don’t attend and come back to churches because they are like Disneyland or a rock concert. They don’t stick at churches for those reasons. They stick because of a simple wow factor, that caught them unexpectedly. Some of the unexpected things, a church has no control over. Some of them, they do. The churches that grow are the ones that

9 Lessons from Pixar for Churches and Pastors

I recently read the new book Creativity, Inc.: Overcoming the Unseen Forces That Stand in the Way of True Inspiration by Ed Catmull on the story of Pixar and the culture of that company. The lessons churches and pastors can learn from them are numerous. There were so many, I’m actually going to share the lessons in multiple blog posts. You can read the first 10 here. Below are 10 more:

  1. The health of the team outweighs the results. Sadly, this is something churches and pastors can learn from Pixar. Catmull said, “The needs of a movie can never outweigh the needs of our people. We needed to do more than keep them healthy. A company must have strategies to prevent the deadlines from hurting their workers. What is usually considered a plus – a motivated, workaholic workforce pulling together to make a deadline – could destroy itself it left unchecked.” It is the leader’s job to put things into place to keep other leaders, volunteers and staff from burning out. Yes it is an individual’s job to keep themselves healthy, but they often get to a place of unhealth because of expectations or what they think are expectations. At Revolution, we require our MC’s to slow down in the summer time. It isn’t because we don’t value community, mission or want to see people get connected. We also run the risk of people not getting connected or losing momentum for things happening. We do it to help ensure our leaders slow down and not burnout. 
  2. For a senior leader to stay engaged, they must make new goals. At one point, when Toy Story came out Catmull had the empty feeling that he had reached his goal of producing a computer animated movie. When he did that, he had what all leaders have, the feeling of wondering if there is more to leadership and life. To stay engaged, a senior leader must continually set new goals, look to new heights personally and organizationally. They must look to new hills to climb or else they will quit or become disengaged.
  3. The team is more important than the ideas. This is surprising to come from Pixar since they are so focused on the story. But according to Catmull, “If you give a good idea to a mediocre team, they will screw it up. If you give a mediocre idea to a brilliant team, they will either fix it or throw it away and come up with something better. Getting the team right is the necessary precursor to getting the ideas right.” I think many lead pastors and churches, in an effort to get things done or have people to take care of things, they don’t spend a great deal of time thinking through who is on the team. They have their requirements, whether that be schooling, experience, character, doctrine, agreed upon vision or a combination of the above, but they move too quickly and don’t hold out for the best team members, the best leaders.
  4. Any hard problem should have many good minds simultaneously trying to solve it. In churches, we often keep power to a few at the top. By doing this, we often miss how knowledge can be found everywhere and answers can be found everywhere. There is also a fear that many churches and pastors harbor and not having a willingness to learn from other pastors and churches that are not in their camp. Acts 29, my camp does this. We are fearful of seeker-sensitive churches and only read books by dead guys or a few pastors we respect. Why not read books by business leaders? Or pastors of churches that have a different viewpoint than we do?
  5. Whatever happens, we have to be loyal to each other. I’m sure loyalty is talked about in most churches and leadership teams, but I wonder how often it is held. Without loyalty, teams will fail, leaders will fail and churches will fail. If you teams aren’t able to continue working together when it gets hard, they won’t last. This is also seen when a lead pastor has someone come to him and say, “Did you hear what that leader did? Did you know this was happening?” I’ve often told our leaders, keep everyone up to date so that when a problem arises, we are able to have each other’s back.
  6. The first impression sticks. First impressions always stick, they are almost impossible to break. That’s why the first moments on a Sunday morning are the most important minutes. There is something else about this that churches miss and that is the idea of being thought well of by outsiders. Many churches and pastors seem to want to stir up controversy, say stupid things so their blog gets more hits or they get more RT’s on twitter. Nothing brings in people like a controversy. That’s true, but your church doesn’t want any of those people. It also makes those outside the church think poorly of us and the gospel. Yes, but what if it is true? It won’t matter if it is true because they won’t hear it. A church and its leaders should strive to be thought well of, while at the same time being faithful to the Bible. It is possible.
  7. Story Is King. For Revolution, the sermon is the most important piece of our gathering, but it is the thing that drives our gathering. Everything we do stems from the text and the theme for the day. The songs, videos, stories, readings, art, responses, next steps, etc. Everything stems from the passage and sermon. Start with that, start with what will be communicated and use everything to get that across. This is one of the things that sets Pixar apart, their stories are incredible and memorable.
  8. Trust the Process. This is hard for leaders to do, especially pastors. We often want to control people, outcomes or how things will go. We see a problem brewing or a person who isn’t making it and we want to step in and end it or make something happen. We need to trust the processes that we have put into place. If you have an assessment process to be a leader, trust it. If you have a membership process for people, trust it. Let the process weed people out.
  9. Getting the team right is the necessary precursor to getting the ideas right. One of the most important, if not most important, aspect of leadership is getting your leadership team right. All effort needs to be put into this because your church will rise and fall because of the caliber of leaders you have. The amount of time you spend developing leaders, finding leaders, hiring the right leaders needs to be more important than you probably make it.

Why You Make Bad Decisions in Life & Work

In today’s culture, organizations and churches must be flexible, nimble and quick. Otherwise, you will be left in the dust. Opportunities come flying at you that you don’t want to miss.

This is true.

Here is something that makes leadership in this day and age difficult: fast decisions are usually poor decisions. 

Most of the time, when we make fast decisions it is because we haven’t done our research and have waited til the last minute. I’ve told my leaders before, if you come to me with an idea and say, “I need an answer now” without letting me think about it, the answer will always be no.

Are there exceptions? Sure, there are almost always exceptions.

Think in your life, most decisions you had to make were often poor decisions. They weren’t though out, they didn’t see the downsides, the alleviated the wrong things, maybe bringing short term comfort instead of a long-term win.

Instead, smart leaders look ahead and plan ahead. They aren’t caught running behind or having to make last minute decisions. They plan well.

How Many Times a Year Should a Pastor Preach

The other day a church planter I coach asked me. “How many times a year should I preach?”

The answer to this question depends on the person, church, philosophy and what the person can handle. While most churches have one person who preaches the majority of the time (ie. 40-48 times a year), some churches have a team where people preach an equal amount of split in some fashion.

When we started Revolution Church, I preached 98 times in the first 2 years. This was partly because we didn’t have anyone else to preach, my desire to get better as a preacher, but also I felt the need to help set the tone of what our church would be like. This was tiring.

Now, the elders have set a goal for me to preach at least 40 times a year. This allows me to preach the most (which is important for the church, which I’ll talk about in a minute) and still develop other communicators. As I get older, I could see this number going down so others can be preaching and developing their gift.

I think it is important for a church to know the person who communicates regularly. This creates a normalcy to church, people know what to expect and they feel connected to a communicator.

The other question a pastor has to ask is how he will break his weeks up.

I’ve learned, my limit for preaching in a row is 10 weeks. Other guys it might be 8 or 13. Around week 10 I start to get incredibly run down mentally and spiritually and feel like my tank is low. I shoot to make sure I have a week off from preaching at least every 10 weeks. Some times I’m able to make that happen and other times because of the season of our church, I can’t.

One question a lot of young planters wrestle with is: when to take a break. 

Each year, before I put together my preaching calendar of topics, I pull out the school calendar (district in my area and the university of Arizona) and see when the breaks are. We run on a year round school system here so we get 6 weeks of summer instead of 3 months. This means we have random breaks in October and March when Tucson seems to shut down. These breaks are great times to have another person preach. The sunday after thanksgiving and the 4th of July, the Sunday of Memorial Day and Labor Day and the last Sunday of the year and the first Sunday of the year are great weeks to take off from preaching and have someone else do it (that’s 6 right there).

I also shoot for a 3 week break from preaching at some point in the summer. The benefits to this are enormous for you personally and your church. This is when I plan the next year of sermons, work ahead, work on my own soul and take a vacation with my family.

But what do you do on a week off?

For many pastors or people in their church, the idea of the pastor having a week off from preaching sounds like he is taking a week off from everything. This is an opportunity for you as a pastor to work ahead on sermons, think through a series coming up, meet with leaders to plan ahead or evaluate a ministry, go to a conference, take an extended spiritual retreat to be with Jesus.

If you aren’t proactive, you will waste these weeks off.

So, why do pastor’s preach too much and burnout?

For some, it is a pride issue. They don’t want to give up control of the pulpit. They think if they aren’t at church, it will cease to exist and fall apart. This gets to the heart of who is building your church, you or Jesus.

For some pastor’s, they truly don’t have anyone else who can handle it. This is a tough spot to be in. You can use a video sermon from a pastor of a large church like Craig Groeschel or Andy Stanley (we do that once a year simply to expose our church to some great speakers and authors that I think would benefit them).

The bottom line is, you get to choose this as a pastor. The choice you make though has an enormous affect on your health and the health of your church.

Tell the Story of Your Kids

Every year on our kids birthday I sit down to write them a letter. This isn’t your normal birthday card greeting.

This is a practice I started with our daughter when she was born.

One of the things I believe a dad can do it help to tell the story of their child’s life to them. I feel like with the rise of technology and pace in our lives, we lose an aspect of stories and remembering.

So, every year on their birthday I write them a letter about what happened in their life in this past year. How our family changed, how they changed, milestones in their life. I save each letter and will give them to them when they turn 18 or graduate from college. I haven’t decided yet.

My hope is that this will be a chronicle of what happened, a way of showing them how they became who they are, where they came from. As I talk to a lot of young adults, there seems to be a loss of not only who they are, but where they have come from. A rootless feeling for many.

I want them to see their heritage, so that as they move into the world as an adult, they know where they came from and who they are.
