Recently, I had the opportunity to speak at Exponential on the topic of transitioning a church with small groups to a church with Missional Communities. A few asked for some notes on it and thought I’d do a few blog posts on it.

The first step in this process is to start with why and the win of this transition. The second step is to get essential leaders on board. At this point, step 3 happens (though it is often skipped or a leader pushes through it) and that is to handle leaders who do not get on board in a loving way.

Consider this conversation I have on a regular basis as to why this step is important. The pastor or leader in charge of small groups or MC’s will call me and say, “I can’t get people in my church to get into a group or an MC.” They share their frustration and how hard they have worked and all the ways they have tried to motivate their church and nothing happens. The question I ask them after they share their story is one I know the answer to or else they wouldn’t be calling me.

It is this: is your lead pastor and elders leading an MC or in one?

The answer is always no.

This is a requirement for us at Revolution: an elder or pastor must be leading a missional community (or involved in one).

This doesn’t have to be the case at every church, but if you want people in your church to know something is a priority, leaders lead by example.

How to Handle Someone who is Not on Board with a Change

The first step in this process is to start with why and the win of this transition. The second step is to get essential leaders on board.

The moment you begin to get essential leaders on board with any change or transition is the point of no return for a leader, they have now gone public.

I would say this is one of the most crucial moments of a change because of this. It is also when leaders derail themselves without realizing it and it is because they don’t handle someone who is not on board correctly. 

Think of this scenario: a leader has spent weeks, months and some times years thinking about a vision or a dream, a way forward. They begin sharing this dream with leaders and decision makers. Most people are excited because they love the leader or the direction or both.

Then, something happens: they meet someone who is not excited.

They ask questions, give pushback and generally do not seem excited about what the leader is proposing. The leader, because they are the leader starts to get defensive, pushes back even harder and both people sit across the table and dig their heels in.

Who is right in this situation?

Possibly both people.

Leaders will look at this person, whether they met in person or heard through the grapevine that someone isn’t on board and they will see a person who is being divisive or not submitting to authority.

Leaders forget that they have had the opportunity to process a change of direction or new initiative or ministry for a long time, this person just heard about it and has not had as long. It isn’t that they aren’t supportive, wanting to be on mission or not submitting, they are just reacting to a change and almost always are first reaction to a change is to be defensive.

If the leader fails here, most changes get derailed. For the simple reason that the person who seems unsupportive usually wields greater influence than the leader.

As a leader, here are some ways to handle this person:

  1. Stay humble. Do you need this person to make this change? Who knows. But God has placed you as the leader to shepherd this person through this change, so care for them. Stay humble, otherwise, God will oppose you and that will be worse than this person opposing you.
  2. Ask questions. Ask what their fears are, why aren’t they excited about this. Often, it is the loss of something that makes us defensive about a change, not because we don’t love the possibilities of something new, it is that we are mourning what we are losing.
  3. Listen. Don’t get defensive or seek to win. 
  4. Have resources for them to listen to or read. Have something to give them. Pick the thing that pushed you over the edge, the most influential piece to give to them and say, “This helped me. Before you decide, would you listen to this or read this and consider the possibilities?”
  5. Ask them to pray about it. They may or may not actually pray about it, but ask them to. If they do, give the Holy Spirit the opportunity to do what only the Holy Spirit can do, change them.

In the end, if God wants whatever change you are making to come to pass, it will. The person who seems the most against something at the beginning can often be the biggest supporter of it by the end if they are led well.

How to Get Essential Leaders on Board with Change

The first step in this process is to start with why and the win of this transition. The second step is to get essential leaders on board. This is simple change theory and applies to any change a leader is thinking about making, but it is incredibly important as we talk about transitioning a church from small groups to missional communities.

The reason is: groups and MC’s are so different that it will change everything about your church. It is not simply adding “missional” to your church, but changes everything. 

When you make any change or transition you need to be able to answer these questions: Who needs to know? When do they need to know it?

A few other things to ask: What leaders will be the most crucial to making this transition happen? Who are the people in this church (leadership by title or leadership by influence) who can keep this transition from happening that I need to get on board early?

Too many leaders when they make a change think they can bulldoze through it because “they’ve heard from God” or “are the leader.”

When we transitioned from groups to MC’s, we made a list of everyone we thought who could be an MC leader and I met with them to cast the vision, invite them into the process and join in being a part of this. By the time we announced the change to our church, almost 30% of our church knew about the change, why we were making it and were on board with it.

This is the moment the change becomes real because you invite people into it. 

Up until this moment, the change or transition is simply a dream, a hope, a prayer in your mind. This moment is when you put the flag in the ground and bring others into it.

To get the leaders on board that you need, you will have to make sure the change is clear, thought out and you can answer questions.

In short: be as clear as possible.

Why You Make Bad Decisions in Life & Work

In today’s culture, organizations and churches must be flexible, nimble and quick. Otherwise, you will be left in the dust. Opportunities come flying at you that you don’t want to miss.

This is true.

Here is something that makes leadership in this day and age difficult: fast decisions are usually poor decisions. 

Most of the time, when we make fast decisions it is because we haven’t done our research and have waited til the last minute. I’ve told my leaders before, if you come to me with an idea and say, “I need an answer now” without letting me think about it, the answer will always be no.

Are there exceptions? Sure, there are almost always exceptions.

Think in your life, most decisions you had to make were often poor decisions. They weren’t though out, they didn’t see the downsides, the alleviated the wrong things, maybe bringing short term comfort instead of a long-term win.

Instead, smart leaders look ahead and plan ahead. They aren’t caught running behind or having to make last minute decisions. They plan well.

Always Start with Why

Last week, I had the opportunity to speak at Exponential on the topic of transitioning a church with small groups to a church with Missional Communities. A few asked for some notes on it and thought I’d do a few blog posts on it.

The first step to transitioning a church from small groups to MC’s is why do it. I’m a big fan of Simon Sinek’s book Start with Why. In it, he makes the case that any church, organization or movement can answer why they do something.

If you are going to make any changes, you must be able to answer:

  1. Why are we making this change?
  2. What will we get by making this change?
  3. Why do we have to make this change?

In the church world, MC’s are the thing to do. They are hip and cool and the new church planters are doing it. All the mega-churches are transitioning to them. It is what you do if you are a smart pastor.

I met several people at Exponential who told me that was why they were doing MC’s.

That isn’t compelling. No one in your church cares about MC’s, unless you tell them why. And hearing about it at a conference or reading a book isn’t good enough.

When we started MC’s at Revolution, they were very focused on mission and social justice. Discipleship was not the goal of them. As we’ve grown in our knowledge of what God has called us to, discipleship is the obvious goal of the church and Christians (Matthew 28:18 – 20). Mission, serving together, community, praying together, eating together, walking with each other through hard times and celebrations is all part of discipleship.

Discipleship is the umbrella of missional communities, it is what everything points to.

Once this is clear it helps to answer everything else about missional communities and are church. Things like: what do MC’s do when they meet, what is the point of serving, eating together, how do we evaluate the health of an MC or MC leader?

While an MC lives out the identities of a servant, leader, family and missionary, those are all fuel for discipleship. Discipleship happens while we do those things.

Until this is clear, until the why is clear, until the win is clear, a church and missional communities will struggle to stay focused. They will easily become a family that never allows anyone else to join or they will serve and focus solely on social justice and reaching out to those in need without ever sharing the gospel with them.

Why You Need to Define Your Target

I’ve been doing a series of posts on churches and the target they have (or don’t have). You can read part 1 on the fact that every church has a target (whether defined or not) here.

Once you determine that you will have a target, the question then becomes, who is it? How do you define it? How specific should it be?

Before you can answer those questions, maybe you are still on the fence about this whole idea. Having a target as a church sounds like a business, or that you don’t like certain people or that you are catering to someone.

As I mentioned already, you have a target, it just might be defined yet.

Here’s what happens in churches without a clearly defined target:

  • Every idea is a good idea. If you don’t have a clear target, every idea has to be put on the table for discussion and kept on the table. You will struggle to say no to anything, because your only reason will be “you don’t want to do it” or “we’ve alway done it this way.” Should we have a drama team? A puppet team? A quilting fair? A small group for coin collectors? Should use drums? Sing hymns? Preach topically or expository sermons? The answer to the above is yes. Do it all.
  • People burn out. Which leads quickly to burnout. When you don’t have a target and say yes to things you should say no to, you end up with a busy church calendar.
  • No one knows what the win is, so excitement and momentum are low or nonexistent. This is why church is so sad to me. I talked to a friend recently who quit his job at a church after “asking for almost 2 years for the lead pastor to define the win for our church. I even told him if what I was doing didn’t fit, I’d stop doing those things. I just wanted to know what the win was.” If you don’t know what the win is as the leader, no one else knows. If no one else knows, no one will know where you are, how you are doing and if it is worth their time, money, and effort. Without this knowledge, they are simply showing up. And no one enjoys just showing up. People will do it for a little bit out of a sense of duty, but they will walk away soon enough.
  • Budgeting is often a battle. If every idea is a good one because there is no target, no defined win, budget meetings are filled with people arguing for their pet projects and ministries they care about. If you don’t define the win, people will make their own.
  • God moves in other churches. I can’t prove this, I have no data on this. I can only look at the church I lead and the times the win was not clear there is a definite absence of God moving compared to the times the win was clear. This is convicting to me as a leader as I think about Revolution. It spurs me to stay as clear as possible, to never let me passion wane.

Culture Trumps Strategy

In their book Mission Drift: The Unspoken Crisis Facing Leaders, Charities, and ChurchesPeter Greer and Chris Horst point out corporate culture is tough to pin down. It’s difficult to define. But it sure is easy to feel. Culture is just “what happens.”

Every church says their strategy is to welcome new people, help people meet Jesus, grow in their relationship with Jesus, develop leaders and plant churches. Yet, for a very few churches is this reality.

Most churches do not see guests, new believers, baptism’s or disciples.

Why?

Their culture fights it.

So what do you do? How does a pastor change a church?

Go for the culture. Define the culture you want. Then go for that.

Don’t tell me that your strategy is the great commission if you aren’t seeing anyone start following Jesus.

Peter Greer said, “Leaders cultivate corporate culture within faith-based organizations just like they cultivate their own spiritual lives.”

You must create boundaries, policies, rules (whatever you want to call them) to keep the culture you are going for clear and on track.

You must celebrate the things that matter most, that help you accomplish your culture.

If your culture that you are going for has new Christians in it, celebrate when that happens. If it is baptism’s, celebrate when they happen. Tell stories. Show videos. Preach sermons.

Don’t leave it to chance. Too many pastors seem content to leave their desired culture to chance and hope that a strategy will enable to accomplish their vision.

Leaders and the Unknown

Leaders are the ones who run headfirst into the unknown. They rush toward the danger. They put their own interests aside to protect us or to pull us into the future. Leaders would sooner sacrifice what is theirs to save what is ours. And they would never sacrifice what is ours to save what is theirs. This is what it means to be a leader. It means they choose to go first into danger, headfirst toward the unknown. Why You Aren’t a Leader

I meet a lot of people in their 20’s and 30’s who are really smart. The reason I know they are smart is because they tell me. Typically, in your 20’s, you are always the smartest person in the room, especially as it relates to churches. I get it. I was the same way. I’ve had to since apologize to some people I worked under for my arrogance.

If you are in your 20’s and 30’s, there is also a sense of people should just hand things to you.

I remember a couple of years ago being asked by some people at Revolution why we weren’t supporting a church plant in Tucson (sadly, this church plant no longer exists). My response was, “they never asked.” Now, the people asking knew the planter and asked why we didn’t just give money to them without them asking.

Answer: leaders cast a vision. Leaders make the ask. Leaders make it known what is needed. Leaders sit across the table from influencers, givers, and others leaders, cast a vision and say, “I want you to be involved and here’s how _____.”

Leaders do not wait for someone to give them something.

If you are a church planter or pastor and don’t have the volunteers you need, the money you need, the people you need. You have either not asked or you are not casting a compelling vision for people to join.

Don’t miss this: people are not looking for something else to give to or something else to do. 

They are looking for something worth their time, money and effort.

This is hard to do and this one reason is why so few dreamers ever reach their full potential. Here are 3 ways to ask:

  1. Don’t say no for someone. You have a need and you know the perfect person to fill that need, except they are really busy. Many pastors will not ask that person, they will ask someone less qualified. Don’t. Don’t say no for someone. Let them say no for themselves. They might be too busy. They might cut something out of their life to do what you ask them to do.
  2. Know what you are asking for. If you are asking them to give to something, know how much you are asking for. If it is serving, know for how long and how much time it will take. The more specific you are in what you are asking for, the higher the chance they will say yes.
  3. Know why you are asking. This is where many leaders miss the boat. They know “what” and “how” for their church plant, team, ministry, etc. but they don’t know why. Why should this person do this? What will it gain? Why is it worth their time or money? I once talked to a campus minister and all he told me in our hour meeting was what he would do on campus. I already knew that. I wanted to know why, I wanted to hear his heart, I wanted to hear his passion and why it drove him to give his life to it.

Why a Leader Should Blog

I often get asked by other pastors if they should have a blog. After all, it seems like any pastor who is doing anything has a blog. Whether that is true or not, it feels that way. Also, many pastors hope to write a book one day and a blog is a natural first step.

I’ve been blogging for 8 years now and I believe that a pastor should blog. Here are 4 ways to know if you should:

  1. You feel like you have something to say. If you don’t feel like you have something to say or you are starting a blog because every other pastor in your network has a blog, you shouldn’t start one. Don’t look to fill a void in the blog world, there probably isn’t one. Just write about the things you are passionate about. When I write something, I ask myself, “Do I want to know about this?” That for me is the question. If I’m interested in a topic, I assume others will be as well. Don’t try to talk about something you don’t care about or aren’t passionate about.
  2. You like to write. I’ve asked writers about their rhythm and schedule and many writers love to write. I’ve met some that have told me, “I write because someone pays me and I have a deadline.” If that’s you, don’t blog. Stick to books. I tried to make on of our leaders blog because I thought it would be helpful and it was a disaster. He hated it and I stopped trying to force him. It has to be something you want to do.
  3. It is a great way to shepherd and lead your church or organization. This is the reason I have continued blogging. I love to preach, read books, prep sermons and develop leaders. Blogging is an opportunity for me to shepherd and lead my church outside of Sunday morning. I can post more ideas about my sermon, talk about things I didn’t have time for in my sermon, pass on great articles and helpful resources. This is why pastors should blog. If you don’t, I believe you are missing a great leadership and shepherding opportunity.
  4. It is work. But it is work. Keeping up a blog takes time. A friend of mine recently told me that he had his highest traffic ever and said it was because he posted regularly. If you want to grow a blog, you have to write regularly. If you don’t, your readers won’t know when there is new content and won’t come back. The best way to grow a blog is to be helpful and write good content. Look at any of the blogs with the most traffic and usually those 2 things are true. Get into some kind of rhythm that works for you in terms of writing and stick to it.
