Leaders are Not Whiners

If you get a group of pastors together in a room, or leaders of ministry teams, you will often hear complaints. Complaints about working with certain volunteers or staff members, budget cuts, financial difficulties, recruiting or simply the pace and difficulty of ministry and leadership.

This is a good and appropriate place to share those things.

Often, though, I’ll hear pastors or ministry leaders share these same complaints with their churches or people who are not in leadership.

Bottom line, one of the things that separates leaders from non-leaders is leaders are not whiners.

Is leading hard?

Yes.

Did you sign up for it?

Yes.

Did you know leading would be this hard?

No.

Does that matter?

No.

Mainly I’ll hear leaders talk about how difficult their job is. In fact one of our staff members recently visited another church, and the lead pastor spent 20 minutes (20 minutes!) talking about how hard being a pastor was and how hard planting a church was.

Now being a pastor is hard. Starting a church is hard. Recruiting people, managing people, conflict resolution, budgets, family life and ministry life colliding are all hard.

But if you are a pastor, hear this: Your life is not harder than anyone else’s. Your job is not harder than anyone else’s. It’s just different.

Think for a minute about most church planters and pastors: they have lots of meetings. The people in their church don’t know if they are at Starbucks working on a message, chatting with a leader, reading a book or a blog (thanks for reading this one), working on fantasy football or taking a nap.

Is pastoring hard? Yes. Is it harder than being a plumber? No.

It’s different.

When you as a leader whine about how hard it is, your people roll their eyes and lose respect.

When you as a leader talk about how hard it is to raise money, gain support for a vision or recruit volunteers, you lose their respect. People are attracted to a vision.

Take kids’ ministry. There is always a shortage of team members in kids’ ministry. You could bemoan that fact, or you could cast a compelling vision to people: Most people begin a relationship with Jesus before they turn 18. In fact, if you think about your life, you are still feeling the effects of the choices you made before you were 18. What if you could make an impact for good in the life of a child or student? Steer them away from the mistakes you made and help them find the life God has called them to? Wouldn’t that be awesome?!

Sign me up.

We’re a portable church, so we have to set up and tear down, and no one likes that job. What if instead of complaining about it, you saw the opportunity to cast a vision: Did you know every week a guest comes to our church, and many of them come because they drove by and saw a sign? Think about how God works. That’s amazing. Not only that, when we set up chairs we don’t just set up chairs. We pray over each of those chairs as we set them up. When I put a Bible on that seat I’m praying for the person who will sit there and maybe for the first time will hear about Jesus and the life he offers. We don’t just set up chairs. We put a chair down so someone can sit down and hear about the life Jesus died and rose from the dead to give them. You can set up chairs anywhere, but we’re part of helping people hear about Jesus. Do you want to do that? I can’t think of a better way to spend my Sunday morning than praying for guests who will hear about Jesus. Can you?

Is it hard? Yes. Do people say yes when you vision cast? Not all the time.

If leadership was easy, everyone would do it.

How to Handle Guns Blazing Awesome Guy

If you are a pastor you have had this experience.

You meet someone new at your church on a Sunday morning, or they email about getting together and they are excited. I mean really excited. They can’t wait to jump in. They are passionate, extroverted, seemingly gifted and they have tons of experience at other churches. They know the lingo, have read the books, have been to the conferences and have the t-shirt.

They are guns blazing awesome guy (or girl).

Your first thought is, “Where has this person been? Finally!”

I get it because as a leader you want people who are excited, and guns blazing awesome guy is excited. He’s excited enough for 10 people! You can only imagine how far he can move the needle in your church and the people who will follow him, and how great it will be to have someone to shoulder the load.

All that may be true, but let me throw a caution flag.

There is a reason guns blazing awesome guy is at your church and not the church he just left. And it isn’t because of doctrine or because your church is somehow better. There is often something hidden in the background, lurking. It is this that gets so many church planters and pastors in trouble.

This is why there is so much wisdom in Paul’s advice to Timothy to not be hasty in laying on hands (1 Timothy 5:22). Move slowly. Guns blazing awesome guy may turn out to be simply awesome and great for your church, or he will move on to the next church that will elevate him into leadership quickly.

Now let me talk to the guns blazing awesome guy. The guy who is gifted, ready and maybe even mature. Not all guns blazing awesome guys are bad or sinful.

Many times you jump from church to church trying to find a spot, and the reason you have to jump from church to church has nothing to do with you and everything to do with people not seeing how awesome you are.

Slow down.

I know, I know. You are 25 and not getting any younger, and you have all these ideas and energy. Yet part of being a leader is being a follower, being under authority.

I recently talked to a pastor who was interviewing pastors for a job. He said, “One guy stands head and shoulders above the rest in talent and gifts. Yet he hasn’t been in a church for more than a year, and when he has, he didn’t volunteer anywhere, and he had no reason for that. It was ‘the leaders and the culture.'” I told him it would be a mistake to hire this guy, no matter how talented he is.

For both the leader in charge and the guns blazing awesome guy or girl, patience is in order. This is hard for both because ironically they need each other but often have different goals.

I can tell you in my years of ministry I’ve been frustrated because people didn’t see how awesome I was when I thought it. The moments I dug into that, learned and allowed myself to be teachable were the most beneficial. When I kicked up the dirt and moved on, it brought anger, hurt and bitterness. When I’ve rushed the guns blazing awesome guy or girl into leadership because, well, they were awesome, I’ve paid a hard price for it. I’ve overlooked character issues because of how talented they were and because we needed someone in that role. I’ve also moved too slowly with someone and lost them because another opportunity came along.

This isn’t an exact science, so it won’t end like that.

This is more of a caution to explore where you are right now. You may have a guns blazing awesome leader you need to slow down the process on or put a process into place. That way it is less of a feeling and more of a science as you move them into leadership. You may need to take a step back to ask why people don’t think you are as awesome as you think you are and what God might be trying to teach you in the waiting.

Get out of the Way

Why Personal Leadership Growth Matters

In his book The Entrepreneur Roller Coaster: Why Now Is the Time to #Join the Ride, Darren Hardy quotes a leader:

The only constraint of a company’s (or church’s) growth and potential is the owner’s ambition. I am the constraint. The market, the opportunity, everything is there. It’s up to me to set the pace, clear the obstacles, get the resources, and create the conversations to grow the company faster. As CEO, the most important thing I manage is myself. Do that right, and everything else falls into place.

Yet, this is one of the hardest things for a leader to do, to look in the mirror.

At every stage of a church’s growth, one of the main barriers to its growth and health is the lead pastor.

Yes, buildings get too small, you run out of kids’ space, ministry ideas get stale, but what often happens is a church grows past how a pastor is leading.

Every time a church grows, a ministry grows, a team or staff gets larger, you need to change how you lead, what you do, and what you don’t do. If you don’t make those changes, you will find yourself treading water, and ultimately you will stunt the growth of your ministry.

If you’ve gone through the barriers of 50, 100, 200, 400 and beyond, you know this to be true. What I did when the church I lead was 100 was not what I could keep doing at 200. And now that we are moving toward 500, I’m finding that how I lead, what my hands are in and what decisions I make, are changing again.

As a leader this is painful.

For those connected to you as a lead pastor, this is painful and exciting.

It is painful for some because the meeting they used to have with you they will now have with someone else. The decision you used to give feedback on, someone else will give feedback on.

It is exciting because they get to lead in a way they haven’t before. Right  now I’m handing more and more decisions off to other leaders and I’m making less and less daily decisions about my church.

This is exciting for everyone involved, but it feels weird for the leader who used to be involved with more things.

Yet, for a church to grow a leader needs to get out of the way so more leaders can play and use their gifts.

I keep seeing a trend. It probably isn’t new, but it has struck me recently.

I’ve talked with different guys who want to plant a church or pastor a church. They are talented, charismatic and smart, but they all have one thing in common.

They don’t attend a church.

They have different reasons: burned outhurtoverlooked, or often they feel like they know more than anyone else. This last group is always interesting to me because the first step of leadership is being a great follower, being humble and teachable.

If you find yourself too burned out for church, too hurt from church, than you need to pull back and not be in leadership at a church. Don’t rush back in. Take some time to heal, to catch your breath. Too often I think we lose sight of how God wants to use our whole lives and get focused on this day. We don’t have to accomplish all that God has called us to today. Right now may not be your time to accomplish. Right now might be your time to be with God, build your relationship with Him and allow Him to shape some areas of your life to prepare you for what is next.

So what do you do if you want to work at a church but it isn’t happening like you want?

  1. Attend a great church. This whole post is about this, but don’t miss this point. Find a great church and plug in. Learn all you can. Find great leaders to talk to, read great books and listen to great podcasts. This is a great time to learn because when you are leading, continuing to learn and grow becomes very difficult.
  2. Ask, “Why not now?” I think we get so focused on what we want, and get disappointed or bitter when it isn’t happening, that we fail to ask, “Why isn’t God opening the doors I want right now? What am I not ready for?” Don’t miss that last question. I believe God often keeps us from things because we aren’t ready for them.
  3. Focus on what God is teaching you and what you can learn right now that will be helpful in the future. Once you uncover why not now, dig into that. What does God want to show you from that right now? I remember a hard season 10 years ago when God had us in a holding pattern and I was not doing any leading. God was shaping me for what would come. It was hard and painful, but it was one of the most fruitful times of my life because I am still reaping the benefits of that learning time.
  1. Be great at whatever you do at a church. Too many young leaders want to simply lead and get paid for it right now. That may be the case for you, or it might be later or never. Don’t be so focused on a full-time job; focus on leading and using your gifts wherever you are. If you do great work, have integrity, do much with what you are given, God will honor that. On top of that, churches will want more of what you do and will place you into leadership. So become indispensable to a church.

While you may feel like a failure if you want to be a pastor and you aren’t right now, you are not a failure. We have elevated pastoring above leading in the marketplace or being a teacher or lawyer or owning a small business, and it is hurting many people who otherwise would be productive Christians. Not everyone should work full-time at a church.

Why Pastors Think about Quitting

I heard at a conference recently that 2 out of 3 pastors are thinking about quitting. While many statistics often feel made up, I can say that as a pastor, this stat rings true.

Pastors know this.

Many people in their churches do not.

There are a few reasons why pastors think about quitting:

1. Ministry is hard work. Every job is hard. Whether you are a pastor or an electrician or an engineer or a barista. Life and work is hard. Ministry is no different. You can’t be naive about this. Too many pastors have rose colored glasses about putting out a church sign and just expecting people to show up and the people who show up will be bought in, not messy and without difficulty. Yet, the leader and the people who walk through the door are sinners.

2. They aren’t sleeping or eating well. There is a direct connection between how eat, how you sleep and the level of energy you have. Handling your energy is a stewardship issue. Leaders have a lot of meetings over meals, drink a lot of coffee or energy drinks. They stay up too late watching TV, surfing social media instead of sleeping, taking a sabbath or doing something that is recharging and refreshing.

3. They don’t have an outlet. Whenever I find myself getting tired, it is often because I am not taking my retreat day, hanging out with friends or doing things that are fun. Leaders and pastors are notorious for being bad friends, having hobbies and doing things that are fun. You will start to think about quitting, not being thankful, begrudgingly going to meetings or counseling people. Get outside, take a break, slow down.

4. Misplaced idols. If pastors are honest, they struggle with an idol of ministry. In our hearts, many pastors struggle because they want to have a larger church, a larger platform, they want to be known, they want people to be changed by their sermons. Not all of these are wrong, but the motives often are. You will run out of steam if you have an idol. Be honest with someone, have someone ask you hard questions and hold you accountable.

5. Not leading from a place of burden. Leaders are idea machines. We read books, go to conferences, listen to podcasts, look for the latest trend, but those are ideas, not a vision. It is easy to confuse the two. A vision, what drives you comes from a burden. Any leader, if you want to know their vision, ask about their burden. You must keep that in the forefront. I wake up and want to lead and build a church that helps to reach 20-40 year olds. This burden is ingrained in experiences growing up and watching churches fail to reach not only this demographic, but men in particular.

6. Not dealing with emotions. One thing I was unprepared for was how emotionally tiring ministry and leadership can be. It can be hard to walk with people who get a divorce, get fired, wreck their lives, funerals, miscarriages. This can wreck your heart. You must learn to deal with the emotional ride that pastoring is. If you don’t, you will become a statistic.

How to Pick Ministry Ideas

Pastors know this conversation.

Someone comes up to you and says, “Do you know what our church needs?” A ministry for _______.

Now, that blank is often a good idea. In fact, it might be a great idea. The one idea that is just waiting to take your church over the top.

What many people and pastors fail to realize, the person asking it doesn’t actually want that. They may think they want that or that they want to be a part of that, but they don’t.

Typically, when someone in a church says “we need a women’s ministry” or a class on finances or prayer or parenting, we need a group for empty nesters or college students, church leaders jump and start one up because “they don’t want to lose this influential person.”

Now, when this class or ministry starts, do you know who won’t be there?

That’s right.

The person in the original conversation.

Why?

When it comes to our spiritual growth we don’t know what we actually need. 

We often want what we think others have. We look at the end product of another church, another ministry but don’t ask, “What led them to start that? What need were they trying to reach? Does that need exist in our church or city? If it does, what is the best thing to reach it?”

We often get asked why we don’t have a women’s ministry or life stage groups at Revolution. The answer is, we think there’s a better way to reach our target in our city. There is nothing wrong with them, we just think the way they are usually done would hinder our goal as a church.

The other issue we don’t often think about is when a need is presented, it is simply in an effort to meet that need. This is good, but what leaders often fail to realize as they take in suggestions is they are tasked with seeing the whole field, the whole situation, while the person making a recommendation is not.

This isn’t bad, but before a leader goes ahead with an idea, they must stop to ask if it fits into what is already happening, the goal of a ministry or church.

Sometimes the answer is yes and sometimes it is no or wait.

So, when that new idea comes up, here are some criteria to take it through:

  1. Does it reach our target as a church? Every church has a target whether they admit it or not. The target of your church, whether that is families, singles, students, empty nesters should drive many of the decisions of your church. Your target is who you are best situated to reach and who God has called you to reach. You want to reach everybody, but are best suited to reach certain people in your city. Who that target is will determine the ministries and ideas you run with as a church.
  2. Does the answer to question 1 matter? Sometimes the answer to question 1 doesn’t matter. God is calling you, your church or team to move forward with an idea that your target doesn’t matter. This won’t happen a lot, but I wanted to put this in there.
  3. Can we afford to do it? Do you have the structure, the bandwidth, the finances to make something happen.
  4. Can we afford not to do it? If you don’t do something, what happens? Not enough pastors list out what happens if they say no or not yet. Often, we live in fear of people, losing people, making someone angry and never list out, “What really happens if we say no?” Often, saying no will not mean the world ends.
  5. Is now the time to do this? Just because an idea is good or great does not mean now is the time to do it. Church planters often feel this tension as the larger church down the road can do a lot more than they can. That’s okay, let them.
  6. If we do this, will it hurt something else we do? Many times, we unknowingly undermine something that we are already doing by doing something else. This is why we don’t do a women’s ministry at Revolution, because of what unintentionally happens in a church when one is going.
  7. Can we be great at doing it? Too many churches do too much because that’s what churches do instead of asking, if we do this, will we be great at it? Can we do this better than someone else? Don’t just do concerts, Awana or classes to have them. Be great at the things you do. This will mean, you will do less.

The reality when this conversation happens is the person who says, “We should do ____” wants to see their church be great, healthy and reach more people. You as a leader though are held accountable for knowing when the time is right to say yes.

It Doesn’t Matter What People Think of You

Someone explained “getting a grip” to me another way, calling it the 18-40-65 rule.

When we’re eighteen, we worry endlessly about what people think of us. Does he or she think I’m cute? Do they like me? Is so-and-so made at me? Am I being gossiped about? Then by age forty, we stop worrying about gossip and opinion. We finally stop caring what people think about us.

But it isn’t until age sixty-five that we realize the truth: All this time, nobody has really been thinking about us at all.

Leadership is Playing Well with Others

Often, I’ll talk with younger leaders who want to be further along in their career than they are. They want to be leading a church, on the front lines of making decisions, but they aren’t.

I’ll hear from older leaders who wish they had more influence, that people would listen to their ideas.

Recently, I was talking with someone who told me, “It’s frustrating that my talents are being wasted. Why doesn’t anyone let me do what I know I can do?”

What would you say? Have you ever felt this way?

Now to be clear and fair, sometimes churches and companies fail to see talent. The people in leadership are so concerned about keeping their post that they don’t let anyone rise up and have a shot. They keep new ideas at bay so as to not look bad themselves. This does happen and it breaks my heart when it does.

When I was this leader, feeling overlooked, not appreciated. When I would look at the lead pastor that I worked for and thought, “I could do his job. Why don’t they listen to my ideas? When am I going to get my shot?”

What I never asked myself was, why am I not getting my shot?

At least not in a way to discover an answer. I asked out of frustration, not for the goal of discovery.

A few years ago there was a person in our church who wanted badly to be a leader. This person had a lot of qualities that made for a good leader: hard worker, creative, talented. Yet, they couldn’t play well with others. Everywhere this person went, bodies would be left on the ground (not literally). No one wanted to be on a team with this person.

I could relate because I was that person when I was 22. I was pushy, demanding, sometimes demeaning. People were there for my vision, my goals.

It wasn’t until I sat down and dove into, why am I being overlooked that I realized, I wasn’t nice. I wasn’t fun. I wasn’t someone that others wanted to work with and be with.

This is a hard truth to see in the mirror.

As one mentor told me, “People who bite don’t make good leaders.”

Often, the reason someone never realizes their full potential or gets their ideas heard on a team is because they don’t get along with others. People will go out of their way for those who play well with others, but will hinder the potential of those who don’t.

Right or wrong. That’s the way people work.

If you want to be all that God has called you to be, you must get along with others.

Live the Life that Unfolds Before You

Right now, I’m reading my kids The Wilderking Trilogy. In the first book, one of the characters, Bayard the Truthspeaker tells Aidan a teenager who has dreams of being great, “live the life that unfolds before you.”

That line stood out to me.

Often, I don’t live the life in front me. My life becomes a series of choices to get ahead, move on to the next thing, make more money, have more opportunity, maximize this appointment, this chance, right now. I’m constantly focused on what I can do now and miss the life right in front of me.

Now, I’m all for goals and planning ahead, but in our effort to do it all, I feel like we miss life right now.

What if you have a goal to start a business, a church, write a book, go back to school? You could do it now, but what if you did it in 10, 20 or 30 years because it doesn’t work right now, you have young kids. What if that happened? Would you be a failure? Would you feel like a failure?

If so, why?

We get so amazed at people who do great things in their 20’s but forget that people do great things in their 80’s.

I know, we aren’t promised tomorrow and I’m not saying we put things off that we should do today.

But often, the thing we should do today is the thing right in front of us, not always, but usually.

Before you get ahead of yourself and go charging down the field of life to hit your next goal, conquer your next thing, start a new project, become great or famous. What if, the life you are supposed to live right now is the one right in front of you. Not extraordinary or different, but rather ordinary and right there. What if great things are for later so that you don’t miss now?

It’s Lonely at the Top

In his book The Entrepreneur Roller Coaster: Why Now Is the Time to #Join the Ride, Darren Hardy says “The higher you climb, the lonelier it is and the more people dislike you.”

This idea is often debated in church circles. Should their be the guy at the top or a team? What about the plurality of leaders? Does one person make the final call? Is that healthy and good?

Does it have to be lonely at the top?

The reality is that leadership is different than following. There are similarities and  you have to be a good follower to be a great leader.

There are some realities though that you have to keep in mind as you climb the ladder of any church or organization.

1. Someone has to make a decision. In every meeting, in every team, committee, church, business or family, someone has to make a decision. Once all the research is done and all the data is collected and every discussion has been had, someone has to say “yes, no or wait.” Somebody does. You might say, “but it is a team decision.” My question would then be, “if it fails, who gets fired?” The person who is accountable for something is the person who is leading. In football, they fire coaches. Many leaders try to not make a decision in hopes of saving themselves, but you have to decide.

2. Leaders need to get better at letting people in. As leaders lament the loneliness of leadership and it can be lonely, the reality is that many leaders and pastors are bad at friendships. We are bad at letting people in. At the same time, when you make a decision, when you have to have the conversation about firing someone, it is lonely. When you get the scathing email about your sermon, it is lonely. When people talk about how your kids act or what your wife does or does not do, it can be lonely. Some of this loneliness is the nature of a role, but often is the fear of the leader that makes it lonely.

3. Leaders need other leaders as friends. As I said before, leaders and pastors are notorious for being poor at friendships. This is why it is crucial to the health of a leader and their spouse to have friends who are in the same position at another church or company. Lead pastors can relate to lead pastors. A student pastor doesn’t have the full picture of what that life is like. It is crucial to have friendships with people who walk in your shoes.

4. Does everyone have to dislike you to be a good leader? The answer to this is yes and no. It is true that leaders often make people angry by changes they make, new things they start, old things they stop doing. Often, the reason leaders are disliked is that they are jerks instead of nice people. Often people will dislike a leader as a church grows because the relationship is different. People who were close to a leader and in meetings with them at the start of a church plant are no longer in the same meetings when it is hits 200. The game changed. At the same time, if no one is mad at you as a leader, you may have moved into maintaining mode and are no longer pushing into new ground. We like smooth sailing, but that means we have no wind and aren’t going anywhere.
