9 Lessons from Pixar for Churches and Pastors

I recently read the new book Creativity, Inc.: Overcoming the Unseen Forces That Stand in the Way of True Inspiration by Ed Catmull on the story of Pixar and the culture of that company. The lessons churches and pastors can learn from them are numerous. There were so many, I’m actually going to share the lessons in multiple blog posts. You can read the first 10 here. Below are 10 more:

  1. The health of the team outweighs the results. Sadly, this is something churches and pastors can learn from Pixar. Catmull said, “The needs of a movie can never outweigh the needs of our people. We needed to do more than keep them healthy. A company must have strategies to prevent the deadlines from hurting their workers. What is usually considered a plus – a motivated, workaholic workforce pulling together to make a deadline – could destroy itself it left unchecked.” It is the leader’s job to put things into place to keep other leaders, volunteers and staff from burning out. Yes it is an individual’s job to keep themselves healthy, but they often get to a place of unhealth because of expectations or what they think are expectations. At Revolution, we require our MC’s to slow down in the summer time. It isn’t because we don’t value community, mission or want to see people get connected. We also run the risk of people not getting connected or losing momentum for things happening. We do it to help ensure our leaders slow down and not burnout. 
  2. For a senior leader to stay engaged, they must make new goals. At one point, when Toy Story came out Catmull had the empty feeling that he had reached his goal of producing a computer animated movie. When he did that, he had what all leaders have, the feeling of wondering if there is more to leadership and life. To stay engaged, a senior leader must continually set new goals, look to new heights personally and organizationally. They must look to new hills to climb or else they will quit or become disengaged.
  3. The team is more important than the ideas. This is surprising to come from Pixar since they are so focused on the story. But according to Catmull, “If you give a good idea to a mediocre team, they will screw it up. If you give a mediocre idea to a brilliant team, they will either fix it or throw it away and come up with something better. Getting the team right is the necessary precursor to getting the ideas right.” I think many lead pastors and churches, in an effort to get things done or have people to take care of things, they don’t spend a great deal of time thinking through who is on the team. They have their requirements, whether that be schooling, experience, character, doctrine, agreed upon vision or a combination of the above, but they move too quickly and don’t hold out for the best team members, the best leaders.
  4. Any hard problem should have many good minds simultaneously trying to solve it. In churches, we often keep power to a few at the top. By doing this, we often miss how knowledge can be found everywhere and answers can be found everywhere. There is also a fear that many churches and pastors harbor and not having a willingness to learn from other pastors and churches that are not in their camp. Acts 29, my camp does this. We are fearful of seeker-sensitive churches and only read books by dead guys or a few pastors we respect. Why not read books by business leaders? Or pastors of churches that have a different viewpoint than we do?
  5. Whatever happens, we have to be loyal to each other. I’m sure loyalty is talked about in most churches and leadership teams, but I wonder how often it is held. Without loyalty, teams will fail, leaders will fail and churches will fail. If you teams aren’t able to continue working together when it gets hard, they won’t last. This is also seen when a lead pastor has someone come to him and say, “Did you hear what that leader did? Did you know this was happening?” I’ve often told our leaders, keep everyone up to date so that when a problem arises, we are able to have each other’s back.
  6. The first impression sticks. First impressions always stick, they are almost impossible to break. That’s why the first moments on a Sunday morning are the most important minutes. There is something else about this that churches miss and that is the idea of being thought well of by outsiders. Many churches and pastors seem to want to stir up controversy, say stupid things so their blog gets more hits or they get more RT’s on twitter. Nothing brings in people like a controversy. That’s true, but your church doesn’t want any of those people. It also makes those outside the church think poorly of us and the gospel. Yes, but what if it is true? It won’t matter if it is true because they won’t hear it. A church and its leaders should strive to be thought well of, while at the same time being faithful to the Bible. It is possible.
  7. Story Is King. For Revolution, the sermon is the most important piece of our gathering, but it is the thing that drives our gathering. Everything we do stems from the text and the theme for the day. The songs, videos, stories, readings, art, responses, next steps, etc. Everything stems from the passage and sermon. Start with that, start with what will be communicated and use everything to get that across. This is one of the things that sets Pixar apart, their stories are incredible and memorable.
  8. Trust the Process. This is hard for leaders to do, especially pastors. We often want to control people, outcomes or how things will go. We see a problem brewing or a person who isn’t making it and we want to step in and end it or make something happen. We need to trust the processes that we have put into place. If you have an assessment process to be a leader, trust it. If you have a membership process for people, trust it. Let the process weed people out.
  9. Getting the team right is the necessary precursor to getting the ideas right. One of the most important, if not most important, aspect of leadership is getting your leadership team right. All effort needs to be put into this because your church will rise and fall because of the caliber of leaders you have. The amount of time you spend developing leaders, finding leaders, hiring the right leaders needs to be more important than you probably make it.

Leaders Lead by Example

Recently, I had the opportunity to speak at Exponential on the topic of transitioning a church with small groups to a church with Missional Communities. A few asked for some notes on it and thought I’d do a few blog posts on it.

The first step in this process is to start with why and the win of this transition. The second step is to get essential leaders on board. At this point, step 3 happens (though it is often skipped or a leader pushes through it) and that is to handle leaders who do not get on board in a loving way.

Consider this conversation I have on a regular basis as to why this step is important. The pastor or leader in charge of small groups or MC’s will call me and say, “I can’t get people in my church to get into a group or an MC.” They share their frustration and how hard they have worked and all the ways they have tried to motivate their church and nothing happens. The question I ask them after they share their story is one I know the answer to or else they wouldn’t be calling me.

It is this: is your lead pastor and elders leading an MC or in one?

The answer is always no.

This is a requirement for us at Revolution: an elder or pastor must be leading a missional community (or involved in one).

This doesn’t have to be the case at every church, but if you want people in your church to know something is a priority, leaders lead by example.

10 Lessons for the Church from Pixar

The lessons churches and pastors can learn from them are numerous. There were so many, I’m actually going to share the lessons in multiple blog posts. Here are the first 10:

  1. If we made something that we wanted to see, others would want to see it too. This was the standard in how they decided on when they made Toy Story and has stuck with Pixar as they have made other movies. This is crucial for churches. Pastors need to lead churches they would want to attend and we need to create churches we want to go to. Otherwise, no one will bring anyone. Also, when a guest comes, they will feel our lack of excitement and enthusiasm. It is like going on a trip with someone who doesn’t want to be there.  
  2. Leaders of companies that go off the rails focus on the competition, not looking at themselves. Churches are notorious for this. We complain about culture, how no one cares about church anymore, the culture is shut off and hardened toward the gospel, there is more competing against church attendance today, on and on we go. We try to out market the church down the road. When we put up road signs for our church in front of where we meet, the megachurch 1/4 mile down the road put signs up near ours. Churches tend to fight and target the Christians. Instead of being the best, most healthy church God has called them to be, we settle for something less because of a focus on the wrong things.
  3. Protect the culture of Pixar. One of the most important roles of a leader of a church or ministry is keeping it focused on the main thing. The lead pastor is the primary vision caster and primary vision protector. It cannot be delegated, it cannot be relegated to the back burner. If it is not protected, anything can happen, anything can be important, anything can be the win.
  4. Pixar starts from the presumption that our people are talented and want to contribute. Too many pastors think they are more committed than their people or other leaders. A church planter can easily get distracted and fearful of another talented leader and keep them from leading. A lot changes when a pastor believes everyone is bought in and wants to contribute.
  5. Turn down opportunities that are a diversion from your goal. 
  6. Devote your life to a goal. For Ed Catmull, his life goal was to create an animated movie strictly with computer technology. Too many leaders and churches do not have a goal they are devoted to. They give credence to the great commission, but their budget and actions do not back up their supposed passion for this. For me and Revolution, we dream of planting churches so that everyone in Tucson lives within 10 miles of a church we’ve planted. I pray I see that before I die.
  7. Have total confidence in the people you hire and let them do what you hired them to do. Many pastors are micromanagers, church planters can be even worse. I understand the tension: you started the church, put your livelihood on the line, you have the most skin in the game. Consequently, you don’t trust others, you have a hard time believing someone can do something as well as you can, let alone better than you. This thinking though is shortsighted and keeps a church from growing and keeps people from using their gifts to their full potential.
  8. Fear is groundless. Christians are fearful people. We are afraid of culture, afraid of what politicians are doing, the left-wing lobby, Satan, the economy, you name it. Yet, we serve a God who conquered sin and death. Pastors are fearful of elder boards, powerful lay leaders and influential church members. We don’t say what we should, we don’t preach what we should, we don’t take the risks that we should, all because we fear failure or make a god out of someone else. Fear is groundless, it has not power over you because of the God you serve.
  9. Hire people smarter than you. This is closely related to #7 and if you don’t believe #7, you won’t hire smart people. I am blown away at the caliber of leaders that God has assembled at Revolution. All of them are smarter than me at something. I’m good at a few things, but need others who are great at many things for us to reach the goals God has given to us.
  10. Any hard problem should have many good minds simultaneously trying to solve it. In many Christian circles, the leaders attend conferences, read books, visit churches, follow blogs of people they agree with. This is shortsighted. You should read people who don’t think like you. Read business books, if you preach, read books by vocal coaches. In theology, you should be pushing yourself in your reading. Look outside of your camp for good ideas. Be willing to learn from anybody on how to do church the best way you can.

Why You Need to Define Your Target

I’ve been doing a series of posts on churches and the target they have (or don’t have). You can read part 1 on the fact that every church has a target (whether defined or not) here.

Once you determine that you will have a target, the question then becomes, who is it? How do you define it? How specific should it be?

Before you can answer those questions, maybe you are still on the fence about this whole idea. Having a target as a church sounds like a business, or that you don’t like certain people or that you are catering to someone.

As I mentioned already, you have a target, it just might be defined yet.

Here’s what happens in churches without a clearly defined target:

  • Every idea is a good idea. If you don’t have a clear target, every idea has to be put on the table for discussion and kept on the table. You will struggle to say no to anything, because your only reason will be “you don’t want to do it” or “we’ve alway done it this way.” Should we have a drama team? A puppet team? A quilting fair? A small group for coin collectors? Should use drums? Sing hymns? Preach topically or expository sermons? The answer to the above is yes. Do it all.
  • People burn out. Which leads quickly to burnout. When you don’t have a target and say yes to things you should say no to, you end up with a busy church calendar.
  • No one knows what the win is, so excitement and momentum are low or nonexistent. This is why church is so sad to me. I talked to a friend recently who quit his job at a church after “asking for almost 2 years for the lead pastor to define the win for our church. I even told him if what I was doing didn’t fit, I’d stop doing those things. I just wanted to know what the win was.” If you don’t know what the win is as the leader, no one else knows. If no one else knows, no one will know where you are, how you are doing and if it is worth their time, money, and effort. Without this knowledge, they are simply showing up. And no one enjoys just showing up. People will do it for a little bit out of a sense of duty, but they will walk away soon enough.
  • Budgeting is often a battle. If every idea is a good one because there is no target, no defined win, budget meetings are filled with people arguing for their pet projects and ministries they care about. If you don’t define the win, people will make their own.
  • God moves in other churches. I can’t prove this, I have no data on this. I can only look at the church I lead and the times the win was not clear there is a definite absence of God moving compared to the times the win was clear. This is convicting to me as a leader as I think about Revolution. It spurs me to stay as clear as possible, to never let me passion wane.

When You are Most Likely to Sin

Ever wonder why you sin? What if there was a specific time that you were most likely to give in to temptation? What if you could see negative emotions, thoughts from your past, addictions you thought you were free from coming a mile away?

You can.

In his book Soul Keeping: Caring For the Most Important Part of You, John Ortberg shares this:

Psychologist Roy Baumeister has coined the term “ego depletion” to describe a level of fatigue that goes beyond mere physical tiredness. People living in this depleted condition report more tiredness and negative emotions, but those are not the only effects. Depleted people who watch a sad movie become extra sad. When facing temptations like eating chocolate chip cookies, they are more likely to give in. When faced with challenges like an especially difficult assignment at work, they are more likely to fail or turn in lower quality work. The brain area that’s crucial for self-control (the Anterior Cingulate Cortex) actually experiences a slowdown.

The reality is, you and I sin at specific times. Those times are most likely going to be when we are tired, worn down, exhausted. For a pastor, that is most likely on a Sunday night or on a Monday. We are tired at other times, but follow me.

When are you most tired? What time during the day do you feel the weakest in terms of your will to fight sin and temptation?

Let me apply this to pastors and help you understand why this as. I’ve learned while pastors are good at helping others fight sin in their lives, we tend to lack self-awareness.

On Sunday night you have preached hard, led worship hard, sat with people, hugged them, cried with them, counseled them, prayed with them. You have gone to battle for them and with them. You have had hard meetings with people who told you they are leaving the church, that you don’t live up to their standards of things, that you don’t preach the gospel, use too much Bible, are too deep, not deep enough and your head feels like it is spinning because you can’t please them all.

If you aren’t a pastor, you have a day of the week that simply runs you down. You come home exhausted, barely able to stand, let alone think and certainly not up for fighting sin and temptation.

This is the moment we must be aware of.

Often, the reason we fall into sin is because we don’t see it as a battle, or, once we feel tempted we feel like we have already lost the fight with sin so we simply give in to it.

Don’t.

When you see that moment coming, go to sleep, hand your smartphone or table to a spouse, pick up a banana, turn off the TV. Fight the sin you are facing by removing the temptation in your moment of weakness.

Fixing What’s Wrong with Your Church

I remember when I was in my 20’s looking for a new church job after seminary and one of my professors told me, “Find a church that you would attend if you didn’t get paid to be there.” Let me ask it another way for pastors, “Would you attend your church if you didn’t get paid to be there?

The answer for many pastors is a resounding, “No.”

You cannot fix anything at your church, you can’t make lasting change until it is clear you want to be there. 

Here’s why it matters:

  1. You aren’t bought in. If you don’t want to be there, you aren’t bought in. You may tell me you were called there or at least take a paycheck from that church, but you aren’t bought in. You will take the next higher paying job as soon as it comes along. As soon as life with the elders or staff member gets difficult, you will update the resume. If you are not bought in, the first sign of a difficult season will send you packing. I know a guy who simply quits his job whenever it gets hard or he doesn’t like someone he works with. Pastors can be the same. This environment creates little buy in from your church and team.
  2. Others know you aren’t bought in. Your church and your leaders know you aren’t bought in. It is obvious. You have no vision, no excitement for the future, you don’t invite anyone to church, you don’t talk about any conversations you have with non-Christians. You are simply showing up and people know it. Pastors think they hide it but your church is as perceptive as kids are with their parents, they don’t miss anything when they are looking. When it comes to vision and excitement, your church is looking to see what you have.
  3. Without being bought in, you will change the wrong things. If you aren’t bought in and aren’t excited, if you don’t want to be there, you will have no vision. When this happens, you will change what you just learned at a conference. You will come back and start a drama team, start using candles, do dialogue in preaching, have more songs or less songs, preach expository sermons or topical ones depending on what the latest trendy pastors said he is doing. This creates a roller coaster ride for your church. They don’t know what the win is and they get nervous when you go to a conference because of what will change afterwards.

I would say, if you wouldn’t attend the church you work at, find a new church to attend. Notice I didn’t say work at. Be bought in somewhere before working there. This is why, when someone emails Revolution about a job, we tell them to move to Tucson, start attending Revolution and we’ll see what happens. We want people who are bought into our vision and excited about where we are going, not people who want a paycheck.

Why You Aren’t a Leader

I meet a lot of people in their 20’s and 30’s who are really smart. The reason I know they are smart is because they tell me. Typically, in your 20’s, you are always the smartest person in the room, especially as it relates to churches. I get it. I was the same way. I’ve had to since apologize to some people I worked under for my arrogance.

If you are in your 20’s and 30’s, there is also a sense of people should just hand things to you.

I remember a couple of years ago being asked by some people at Revolution why we weren’t supporting a church plant in Tucson (sadly, this church plant no longer exists). My response was, “they never asked.” Now, the people asking knew the planter and asked why we didn’t just give money to them without them asking.

Answer: leaders cast a vision. Leaders make the ask. Leaders make it known what is needed. Leaders sit across the table from influencers, givers, and others leaders, cast a vision and say, “I want you to be involved and here’s how _____.”

Leaders do not wait for someone to give them something.

If you are a church planter or pastor and don’t have the volunteers you need, the money you need, the people you need. You have either not asked or you are not casting a compelling vision for people to join.

Don’t miss this: people are not looking for something else to give to or something else to do. 

They are looking for something worth their time, money and effort.

This is hard to do and this one reason is why so few dreamers ever reach their full potential. Here are 3 ways to ask:

  1. Don’t say no for someone. You have a need and you know the perfect person to fill that need, except they are really busy. Many pastors will not ask that person, they will ask someone less qualified. Don’t. Don’t say no for someone. Let them say no for themselves. They might be too busy. They might cut something out of their life to do what you ask them to do.
  2. Know what you are asking for. If you are asking them to give to something, know how much you are asking for. If it is serving, know for how long and how much time it will take. The more specific you are in what you are asking for, the higher the chance they will say yes.
  3. Know why you are asking. This is where many leaders miss the boat. They know “what” and “how” for their church plant, team, ministry, etc. but they don’t know why. Why should this person do this? What will it gain? Why is it worth their time or money? I once talked to a campus minister and all he told me in our hour meeting was what he would do on campus. I already knew that. I wanted to know why, I wanted to hear his heart, I wanted to hear his passion and why it drove him to give his life to it.

One of My Hopes for the Church

Can I tell you one of my dreams for Revolution Church and your church?

I preached on our vision and some dreams on Sunday. Here’s how I closed:

I want people to know that we stand against sin in our world, that we want to see people rescued from it and live the life God has called them to live.

I also want them to know that we are incredibly broken, more broken than we ever realized. But, that we have been rescued and it is greater than we thought possible and we will not quit until everyone knows.

I also want them to know, that even if we disagree with them, if they have a need we can meet, we will be there. I long for people to look at people who are part of our church and say, “I don’t agree with everything they believe, but when I needed a friend, when I needed a shoulder to cry on, when I needed food, when I needed help financially, when I needed a ride home because I was too drunk to drive, when I needed to be picked up off the ground because my life hit rock bottom, someone from Revolution was there.”

And that through serving, through loving, through walking with them, you will be given an opportunity to talk about Jesus with them and that through your serving and loving, they will be open. Because, they will begin to look around their life and see the brokenness and see that you are the only friend still there and wonder what is so different about you.

Why Change Fails

If you talk to any leader or pastor, they will tell you stories of changes, new ideas and initiatives failing. Even if, the new program would do better than the old program.

Churches are notorious for change failing.

Why quit having a class when no one comes? Because someone’s grandmother started that ministry 35 years ago. Why add drums or change how worship is done? Why bring in lights or projectors? Why should we change how we do discipleship since the way it is happening right now is not developing leaders or disciples? Because we’ve always done it this way. 

Going right along with this is a failure on the part of pastors and leaders to engage change well.

In his book Talk Like TED: The 9 Public-Speaking Secrets of the World’s Top Minds, Carmine Gallo makes this comment:

People don’t know what they want and, if they do, they have a hard time articulating what they truly desire.

The average person, when you ask them if they prefer A or B, they don’t know what they would prefer. They only know what they have experienced.

If your church only does Sunday School and you begin exploring small groups, people who have never experienced them will be resistant. Especially because pastors don’t know how to ask. They ask if “they would go to a home group?” “NO” is the resounding answer.

When a church begins exploring a second service, all people can think of is what they lose if the church goes to 2 services and how it will change their life and bring them a different experience.

Churches exploring multi-site and video preaching run into the same thing. People in your church only have one lens to look through, what they know and have experienced. 

A better way to change something is to ask:

  • Would you be open to trying a small group in a house?
  • Would you be open to going to an earlier service so we can open up seats for guests?
  • Would you be open to attending a church plant we send out?
  • Would you be open to trying a church with video preaching?

Now, when they say no and someone will, you are having a different conversation. Now you are talking about vision and buy in. Now you are talking about idols, resistance to change, what their fears are to new things. You also have an opportunity to help a person wrestle through what they don’t know and helping them see that they don’t know something. This is a great opportunity to shepherd someone into new things and help lead them.

Leaders, we need to learn how to ask better questions.

Four years into the life of Revolution Church we changed from meeting on Saturday nights in a church building to Sunday morning in a school. We had to raise $50,000 to go portable, set everything up and tear it all down and we changed days and times. There was some resistance. But we asked people if they would be open to trying it. Most everyone said they would try it. Same when we transitioned from semester small groups that met for 12 weeks to moving our church to being on mission in missional communities.

Leader, as you lead change, ask better questions to move your people and your church forward.

Lazy Pastors

In his book Hacking Leadership: The 11 Gaps Every Business Needs to Close and the Secrets to Closing Them QuicklyMike Myatt says:

The difference between good and great often comes down to discipline.

Many pastors are lazy, overweight, not motivated. They haven’t always been this way, it just happens. Now, swinging the pendulum to the other side and having pastors that compete in the Crossfit games, are workaholics and are legalists when it comes to driving their people and themselves to the point of burnout is not the answer or healthy.

Jared Wilson had a good post on “In praise of fat pastors.” After talking about how self-centered pastors can be and image concious they can be, he tries to save it at the end and say, “But I’m not calling for pastors to be gluttons or slobs.” The problem is, many pastors do not take care of themselves.

Consider these stats:

  • 90% of pastors report working between 55 to 75 hours per week and 50% feel unable to meet the demands of the job.
  • 70% of pastors constantly fight depression and 50% of pastors feel so discouraged that they would leave the ministry if they could, but have no other way of making a living.
  • 80% believe pastoral ministry has negatively affected their families. 80% of spouses feel the pastor is overworked and feel left out and under-appreciated by church members.
  • 1,700 or so pastors leave the ministry each month.
  • 70% do not have someone they consider a close friend and 40% report serious conflict with a parishioner at least once a month.
  • 50% of the ministers starting out will not last 5 years. 1 out of every 10 ministers will actually retire as a minister in some form.

Back to lazy pastors.

Many pastors struggle to set boundaries around how many hours they work, how many meetings they attend, how much time they spend on their sermon, having adequate family time, adequate time for their own soul, eating well, resting well, and exercising.

How is that being lazy?

As Mike Myatt said: The difference between good and great often comes down to discipline.

Saying no, pulling boundaries takes discipline. Watching what you eat, how you sleep, how you exercise is about discipline. Wasting time on facebook or the computer keeps you from being on task, which keeps you working longer and because you are alone, you are probably now lonelier and the likelihood of you looking at something you shouldn’t online just increased.

I believe how we care for our bodies is a spiritual discipline, it is an act of worship. 

On top of that, finishing well as a leader requires energy and energy requires good sleep, good exercise and good eating habits.

When I meet a man who can’t control what he eats, I wonder what other areas of his life he doesn’t have self-control in, where else does he struggle to say no (food is never the only area). When a person can’t stay on task and complete their job in a decent amount of hours is someone I wonder who has the responsibility to lead things.

While this is not always the case, how we handle our health often reveals other things in our hearts and lives.

Now, just because someone has discipline doesn’t mean that is the ideal leader. They can keep people at arms length, care too much about their looks or what others think. Both the over-disciplined and the undisciplined are in sin.

Here is one thing I’ve learned as I’ve grown more disciplined in my life: when every minute is accounted for and given a name, things get done and less time is wasted. 

Which means I have time to do the things I want to do and to be at the things that matter.

So, how do you evaluate this?

I think a pastor needs to ask if they are known for being a workaholic, lazy or if they are known for having a strong work ethic. If you are to lead your church well and model this for the men of your church, you need to be someone others would aspire to. I think we do the name of Christ harm when we are known as lazy, slobs or workaholics.
