Notes from Bill Hybels on “The Kind of Leadership our World Needs” @ the Leadership Summit

I’m at the leadership summit with the team from Revolution Church. This is by far the best leadership conference of the year. This is my 14th summit and every year, God stretches me and challenges me. So much wisdom and inspiration wrapped up into two days. I always blog my notes, so if you can’t attend or missed something, I’ve got you covered.

I love how every year Bill Hybels starts the summit by reminding us of the stakes of leadership. Such a needed, yearly reminder.

Here are some takeaways from the first session with Bill Hybels:

  • There is great power in believing in the possibility of leadership in people.
  • Someone believed in you as a leader before you ever led anything. They saw something in you.
  • There is so much power in expressing your belief in other people.
  • There is so much power when we encourage younger leaders.
  • How do leaders lead in an era of divisiveness and disrespect? The solution has to begin with me as a leader.
  • All I can control is me and how I ask those around me to live and work.

10 rules for respect every leader must obey

  1. Leaders set the example of how to differ with others without demonizing them.
  2. Leaders must set the example of how to have spirited conversations without drawing blood.
  3. Leaders must not interrupt others who are talking and must not dominate the conversation.
  4. Leaders must set the example of limiting their volume levels and refuse to use belittling words.
  5. Leaders must set the example of being courteous in word and deed.
  6. Leaders must never stereotype.
  7. Leaders must apologize when they’re wrong.
  8. Leaders must form opinions carefully and stay open minded if better information comes along.
  9. Leaders must set the example of showing up when they say they will show up.
  10. Leaders must set rules of respect and enforce them relentlessly.

Civility code

  1. We will greet each other and acknowledge each other.
  2. We will say please and thank you.
  3. We will treat each other with respect.
  4. We will be direct, sensitive and honest.
  5. We will address incivility whenever it occurs.

Leadership succession

Questions about succession:

  1. Who will make the decision on succession? Who has the final decision power?
  2. When will the decision be made? When will the succession happen?
  3. How will this transition be led?

Learnings on Succession:

  • Doing the hard work up front, really helps.
  • If a succession plan is long and complicated enough, it will motivate every leader to want to move on. Don’t let it drag on.
  • A long plan can make a drag on the vision of an organization.
  • Asking leaders to live in limbo can be very disruptive to a leadership team and staff.
  • It’s hard and complicated and it gets delicate.
  • As difficult as it is to build a high performing organization, it is harder to transition one.
  • Begin understanding that everything you lead and do is a season.
  • Is God writing an ending to your current season or role?

Challenges for leaders:

  • Spend 15 minutes each morning, read and reflect on your life, your leadership, your character, faith and family. Leaders who crash squeeze reflection time out of their life.
  • Make this the year of the grander vision. Choose an organization in your area that is doing great things and get behind them. At a certain point, mere financial success should bore you.
  • Measure the health of the culture of your organization. The culture will only be as healthy as the top leader wants it to be.
  • Do you have a personal betterment plan for your leadership in the coming year? How will you grow as a leader? Take responsibility for growing as a leader.
  • Are you leading on the home front as well as you are at work? The scorecard in people’s minds is money, but that is not what lasts.

It’s the weekend. The perfect time to grab a cup of coffee and catch up on some reading. Here are 5 articles I came across this week that I found helpful as a leader and parent and hope you do as well.

Jon Acuff shares the simple mistake that most pastors make in their sermons. I’m certainly guilty of this, but it is a great reminder.

How do you evaluate your church? Based on who you are inviting. This is a great reminder for all pastors and Christians from Carey Nieuwhof.

I love to read and I’m assuming that if you follow this blog, you do as well. If you are a leader or want to be a leader, you need to be a reader. But how do you know which book to read next when there are countless possibilities? Dan Black shares 4 tips that are incredibly helpful.

Have you ever doubted something? Maybe you, like me, have struggled with doubts in life, in faith. What do you do? Many of us want to throw in the towel and give up. It seems easier. But what if that isn’t the best thing to do with doubt? Michael Kelley gives us a better answer for our doubts.

When should you bring your kids into a worship service? If you’re like me, you’ve struggled with this. As a church, as a pastor and a parent. Jen Wilkin has some great insights for this.

Why Loving Your Family is So Hard

Let’s be honest about families. They are incredible. They bring us love, joy and a ton of great memories.

They can also be difficult, painful, hurtful and wreck our lives (at least a portion of them).

We often underestimate the impact that our families have on our lives and the kind of people we become.

Who we become has a lot to do with where we came from, who we grew up with and what that house and family were like. The person we marry has an enormous impact on our lives and what they are like.

As we think about being a follower of Jesus, loving our family doesn’t often come into our thinking. We hear Jesus say we are to love our neighbor, so we look around us to figure out who to love. Yet, our family members are our neighbors, too. This is one of the biggest missed opportunities to show the love of God and impact lives.

In Colossians 3:18 – 21, the apostle Paul lays out what a family is supposed to be like, what a husband and wife do and what children are to be like. But before he gets there, he lays the foundation in verses 1 – 17 of what a family does and what is the environment of a family. While similar to the list in 1 Corinthians 13 (the famous love chapter), this is a little different.

Before getting there, let me ask you a question: Who is the hardest person in your family to love?

As Paul tells us how to love and live, he does so by comparing two kinds of people: those who are dead in their sin (not followers of Jesus) and those who have been brought into new life in Christ.

This takes away our excuse about loving difficult people, because Paul shows us that through Jesus we have been loved. And we are difficult to love. Apart from God’s grace, we are broken and sinful.

In light of that, Paul tells us what should be true of our relationships and what should not be true of our relationships.

First, the negative side (what shouldn’t be true):

Sexual Immorality: He starts with sexual immorality, impurity, lust and evil desires. Sexual desire is hardwired into us as humans, but because we are sinful we distort our sexual desire.

Whenever the phrase sexual immorality is used in the NT, it is a junk drawer word. It means anything outside of God’s design for sex within the confines of marriage.

Why? Is God trying to ruin our fun?

He knows that when we distort sex and sexual desire we end up hurt and broken. In dating relationships that become sexual, the couple simply feels closer than they actually are, and that covers up issues that should be dealt with.

Greed: Greed refers to the belief that everything, including people, exists for your own personal purposes. Do you see how that would be destructive in a family?

We so easily fall into thinking that our family, spouse and kids are there for our benefit, our pleasure, to build us up and to make us feel good.

We look to them to complete us, to fix us. We look to them to complete them, to fix them.

Think about it like this: Most people love that they aren’t alone instead of loving the other person in the relationship. This is a crucial question to ask: Do you love your spouse, kids, parents? Or do you love not being alone?

The answer to that will determine how you treat them.

Don’t believe me? The next one he lists is in so many relationships.

Anger: We reserve so much anger for those who are closest to us. We will say things to them that we wouldn’t even say in the comfort of Facebook. We are brutal to our family sometimes.

Anger refers to a chronic feeling, not simply outbursts of rage.

It is an attitude, a contempt you feel towards someone.

This happens when we feel and act superior to someone close to us. We put them down. We tell them they are too emotional, too stupid, too needy.

This is when we pull away to get our way, to get what we want.

You might say, “But I’m not emotional. I’m a non-feeler.”

Do you know one of the reasons non-feelers get angry? To avoid being vulnerable. This is why we get up from a conversation, slam a door, storm out, fold our arms and shake our heads. We do this so we don’t have to engage a feeling, and it is dangerous.

Here’s a way it shows up in a family: When one person feels like they do all the work and the other person (spouse or child) doesn’t pull their weight. You work so much and they don’t do as much as you think they should.

Being judgmental and critical. We do this with family members more than anyone else. Why? Because they are stuck with us.

How does wrath, malice and anger show up in families? Through resentment and bitterness.

Words: The last thing Paul talks about is our speech, our words.

It is interesting how much the New Testament talks about our words.

We say the worst things to the people closest to us.

Words carry enormous power in our lives.

We don’t normally tell another person we hate them or never want to see them again. We rarely tell our friends, “I’m afraid I’m going to be stuck with you. You’re too emotional. You’re too controlling.”

Yet, we say those things all the time to our kids and our spouse.

He ends with, don’t lie to each other. Be truthful.

Do you see any of these things in your heart? In any relationships you have?

How to Grow in Holiness

Holiness.

If you attend church, you have heard this word. You have heard that you are supposed to be holy as God is holy. (1 Peter 1:16)

But why? Does anyone want that?

Two reasons. One, we are called to it as followers of Jesus. All over the Bible we are told to be like God.

The second reason is because it is the path to life and freedom.

Everyone is attracted to Jesus, and in Jesus we see the person who lived the freest and fullest life and did so without sin.

How do we grow in holiness, though?

Once we determine we want holiness and see that as the path to freedom and life, Peter gives some crucial steps in 1 Peter 1.

1. Live out of your identity as a child of God. The New Testament letters contain a lot of commands about how a follower of Jesus is supposed to live. All of those come after the promises and assurances of God’s grace towards us. It happens in the Old Testament, too. Take the 10 commandments. Before giving them, God reminds them that He rescued the nation of Israel and set them free. Then He tells them how to live in that freedom.

Peter does this in chapter 1. He spends the first 12 verses laying out the truth of God’s grace towards us and our redemption found only in Jesus. Then in verse 13 he says, “Therefore.” Because of this, in light of this, be holy.

Live out the truth of your new identity.

Sinclair Ferguson said, “Holiness is a way of describing love. To say ‘God is love’ and that ‘God is holy’ ultimately is to point to the same reality. Holiness is the intensity of the love that flows within the very being of God.”

2. Prepare for it. Holiness does not just happen. In fact, very little “just happens” in our lives. Holiness takes intentionality. So does sinning. You plan for sinning simply by not choosing not to sin. You put yourself in situations that make sinning a possibility or easier to fall into.

To be holy you must prepare for it, choose it and pursue it. This term is a military, athletic term. Training for a sport, a marathon or a long hike does not just happen. You have to plan your training, when it will happen and how it will happen. You schedule your nutrition and your sleep. All those preparations go into it. The same is true for holiness.

And this is where most of us fall off track. It is easier to prepare for sin than holiness. Sin is easier to fall into than holiness.

3. Focus on Jesus and His return. Throughout the New Testament, when endurance or obedience is commanded, we are told to fix our eyes on Jesus, to look toward eternity and the promises of God we have in Jesus. Jesus is our only hope in life and death, and we must through the power of the Holy Spirit and the promises found in Scripture, keep our eyes focused on Him. Peter uses the word “fully” or “completely.”

This means identifying the things that will take our focus away from Jesus. What idols, desires or loves will put our eyes and heart from Jesus? We must know what those things are and continually battle those to keep our eyes on Jesus.

4. Be conformed by obedience, not by your past life. Following Jesus is a constant battle of moving forward. It is easy to fall backwards, to look back. Our past is what we know. It is comfortable, like an old shirt. We know those places and those people and can easily slip back.

Don’t.

Holiness says freedom and life aren’t found there.

Conformed in 1 Peter 1:14 is a shaping word. We are shaped by our passions, by our loves. They determine who we are, who we become and ultimately where our lives end up. Sinclair Ferguson said, “Knowing whose you are, who you are, and what you are for, settles basic issues about how you live.” That is what Peter is talking about here.

If our former passions shape us, they determine where our lives end up. If the holiness of God, the way we are called to live, shapes us, that determines what we love and where we end up.

What if God Really Loved You? (Luke 15)

Do you believe that God loves you? Do you know and live like God loves you?

The words rang out through the room as I was sitting there.

In all honesty, I believed it. I knew it. I didn’t live like it, though.

Who does?

In talking with people and reading books, very few people live as if they believe and know God loves them. We read it in the Bible but do not live like those words are true.

In his book Prayer: Does It Make Any Difference?, Philip Yancey shares this story: David Ford, a professor at Cambridge, asked a Catholic priest the most common problem he encountered in twenty years of hearing confession. With no hesitation the priest replied, “God.” Very few parishioners he meets in confession behave as if God is a God of love, forgiveness, gentleness, and compassion. They see God as someone to cower before, not as someone like Jesus, worthy of our trust. Ford comments, “This is perhaps the hardest truth of any to grasp. Do we wake up every morning amazed that we are loved by God?…Do we allow our day to be shaped by God’s desire to relate to us?”

The problem for many of us is that we read verses about God’s love for the world and us (John 3:16), that Jesus loves us (John 15:9), that God predestined us in love (Ephesians 1:4 – 5), that God sings over us (Zephaniah 3:17), that God loved us first (1 John 4:19), that God draws us to himself (John 6:44). We read Paul saying over 160 times that as a follower of Jesus, we are “in Christ”, and yet we live each and every day as if God is disappointed in us, indifferent towards us, mildly happy with us or just “likes” us.

We’ll say things like, “I know God has forgiven me, but I can’t forgive myself.” Or, “Yes, God loves me, but I can’t love myself.”

When we say those things, we have made love and forgiveness something it is not. We have based that on our own definitions and life.

Read those verses that are listed above. Put them on your phone, your computer wall paper, tape them to your mirror. When you pray, you are praying to a God that knows everything about you and still listens and still loves you.

This is a daily battle we fight to remind ourselves that God loves us.

What is amazing to me in those verses is that God’s love towards us all happened and was promised before we were born, before we were on the radar of our parents’ minds.

Still struggling to believe it?

Jesus tells an amazing story in Luke 15. We meet a family, a father and his two sons.

The younger son comes and asks his father for his inheritance. In this culture, the younger sons were often seen as the rebellious, carefree ones. The older sons were the responsible ones. The oldest son received 2/3 of what the father had when the father died. Notice, the father isn’t dead. The remaining children received what was left after that. This son says, “I want mine now, before you are dead.” He is telling his father, “I wish you were dead.”

The father at this point would’ve had every right to beat and disown the son in this culture. Instead, the father gives it to him, which means he would’ve had to sell land. In this culture that is focused on the father, the people hearing this story would’ve been blown away by the audacity of the son.

The younger son leaves, takes his money, lives it up and spends it all. Then a famine comes to the land he is in. He is at the bottom, so hungry that he is wanting to eat the food pigs are eating.

The younger brother says, “I don’t believe in God and will define right and wrong for myself.” In the younger brother, Jesus gives us a depiction of sin that anyone would recognize. The young man humiliates his family and lives a self-indulgent, self-centered life. He is totally out of control. He is alienated from the father, who represents God in the story. Anyone who lives like that would be cut off from God, as all the listeners to the parable would have agreed.

There is another kind of mess that Jesus doesn’t want us to miss, and that is the mess the older son is in. The Pharisees, the ones who are religious in this culture, are like the older brother. The older son said to the father, “I have never disobeyed you.” But he doesn’t want the father either. The older son thinks what will save him is his obedience, his morality, and his good deeds. The older son believed his father should bless him because of all that he did. For the older son, Jesus is a helper but he doesn’t need a Savior; he can save himself. The older son obeys God to get things. God owes you answered prayers because of how you live. Older sons may do good to others, but not out of delight in the deeds themselves or for the love of people or the pleasure of God. They are not really feeding the hungry and clothing the poor; they are feeding and clothing themselves. They serve on a serving team because that’s what you do, not because God has gifted them to do it.

Why is the older son angry at the father? The father has reinstated the younger brother. When the father says to the older son, “Everything I have is yours”, he isn’t lying. The oldest son gets 2/3 of the inheritance, and the other part was already given to the younger son. So, the father is spending the oldest son’s inheritance now on a son who is wasteful.

Both sons missed the father, and we often do the same.

This is often called the Parable of the Prodigal Son. The word prodigal means “reckless, extravagant, having spent everything.”

Jesus is trying to tell us this is what God our Father is like.

When the son returns and starts his speech, before he gets it out of his mouth, his father runs to him and throws his arms around him. In this culture, a father did not run. Certainly not to a son who rejected him like his did.

Not only does he welcome his son, but he throws a party. He gets a robe, the father’s robe. He reinstates the son.

Do you believe God loves you like that? That he would run to you and throw his arms around you?

Tim Keller said, “To be loved but not known is comforting but superficial. To be known and not loved is our greatest fear. But to be fully known and truly loved is, well, a lot like being loved by God. It is what we need more than anything. It liberates us from pretense, humbles us out of our self-righteousness, and fortifies us for any difficulty life can throw at us.”

That is the love God has for us.

The question we wrestle with is, will I wake up tomorrow and live like my Father in heaven has extravagant and reckless love and affection for me?

Church Growth and the Work of God

We know that God is the one who makes a church grow, that it isn’t on us. This is both a comfort and a problem.

It is a comfort because we can rest. We don’t have to force things, we don’t have to make something happen. It is a problem because it can make us lazy. It can make us throw up our hands and say, “Well, I just need to preach the gospel and that’s it.” This is much like the Calvinist who doesn’t share his faith because “God will get who he’s going to get”, as one pastor told me.

Those are extremes, but they are important to point out.

Yes, Jesus grows his church. God grows the seeds that are planted. The Holy Spirit draws people, and often times a church grows and God moves with no explanation.

Other times a church grows, and while the Holy Spirit did the work, there were specific things that church did and did not do.

How much are you praying? How much is your elder and staff team praying? Not only for people in your church but for people not in your church? Are you asking God for specific people you are in relationships with? Are you praying that God will send 300, 500 people to your church this Easter? How burdened is the pastor for people who don’t know Jesus? Are there any sins in your church, leadership team or your life that you need to confess that are hindering the work of God?

In your church and in your preaching and worship, are you exalting Jesus and making it simple for people to understand?

Many times I’ll have pastors ask me to listen to their sermons, and all I can think the whole time is that I have to have a seminary degree to understand what he is talking about. Being simple is not being shallow. Being simple is being helpful. The gospel is complex, deep and robust, but it is also so simple that my four year old can explain it to you. Our kids can draw a picture of the gospel, so our preaching should reflect that to a certain degree.

One of the ways we evaluate this in our church has to do with communion. When we move from the sermon to communion, is it an easy transition or does it feel like a hard right turn?

We’ll talk about systems in a minute, but do you have a clear vision, a clear strategy and a clear picture of what you are shooting for? For example, can you articulate in simple terms what a healthy, mature disciple looks like? Many times in our churches, we can’t. I’m sad to say, in our church we waited too long to articulate this, and it did a disservice to our people.

I think the work of God is deeply connected to our ability to clearly help our people grow. They are connected. If Jesus builds his church and the gates of hell will not prevail, what kind of people will withstand those gates?

Many times churches do not know what they are trying to build in people. They don’t know what a healthy, mature disciple looks like, so they aren’t sure what they are aiming at. For our church, we took too long to define this clearly, and I think that hurt us as a church.

Why?

Not only did it not serve our leaders and people well, we weren’t able to ask God for specific things to build into our people. It hinders the ability to focus a sermon calendar on those important discipleship aspects.

Let me leave you with an important question for churches, boards and staffs: What kind of disciples are you building? Is that what the New Testament calls us to? Do you have a clear path to accomplish that?

  • Found afterwards that some reformed pastors don’t like the song because the line “Jesus didn’t want heaven without us so he brought heaven down.”
  • I get the self-centered fear that pastors might have, but being mad about that line makes it sound like Jesus could do without us in heaven or is indifferent to us.
  • Makes God too cold in my opinion.
  • Needless to say, we’ll be keeping that song.
  • I had chills as our church belted out the bridge: You have no rival, You have no equal.
  • Wow.
  • Monday night we pulled together many of our leaders at Revolution and shared with them a clearer discipleship grid for our church.
  • I was convicted last year that we have not clearly defined what a healthy, mature disciple is and how to get there.
  • We are still building it out, but the foundation is there and I am excited about it and the potential growth our people will experience.
  • Our hiring right now is a part of this journey.
  • One of the things I’m most excited at Revolution right now is how healthy our leadership team is.
  • We are stronger, working together better, hanging out, laughing.
  • It is fantastic.
  • This hasn’t always been a priority for me and it has shown in our church and that makes me sad looking back on it.
  • I took Ava to see Beauty and the Beast over the weekend.
  • Super fun.
  • Not everyone will appreciate this, but if you are a theological nerd you will.
  • I’m super geeked out about the sermon calendar for the next year at Revolution.

The Weight & Joy of Being a Pastor: Leading People on Mission

I love being a pastor. It is exhilarating, tiring, exhausting, joyful and painful, all rolled into one.

For me, it is the greatest job.

Is it hard? Yes. But one I love. The last joy is…

Joy #5: People Getting the Mission.

Closely tied to seeing life change is seeing people get the mission and sacrifice for it.

Every week I am blown away by how hard working and dedicated our volunteers are at Revolution, many of them putting in hours every week to make Revolution happen. People who show up early Sunday mornings to set up for church, who prepare for worship, REVkids and REVstudents through the week, REVcommunity leaders who open up their lives and homes to people throughout the week. All in an effort to help people take their next step with God.

Everything that our team members do frees up everyone else to do what they do. I am able to do what I do because our team members put in the time that they do to free me up.

When people sacrifice financially for the mission, I am humbled. When people sell stuff to give the proceeds back to God, I am humbled. When people cash in savings to give back to God, I am humbled. When people give their time, money and efforts, that is buy in. That means people get the mission.

When people see themselves as missionaries in their neighborhoods, schools and offices, they are getting it. When people light up after a conversation with their friend about Jesus or the first time they bring a guest to church.

It never gets old.

When people show up at 7 am to set up road signs so people can find their way to church, when people stay late to clean up, to pray with people, when people take time out of their week to lead a group and to shepherd and care for people, that is buy in.

You can’t force it, you can’t guilt people into buy in (at least buy in that lasts). When people get it and the church does what the church is supposed to do, as a pastor, it is the greatest joy. To see it, to be a part of it, to lead it, makes it all worth it.

How to Build a Healthy Elder Team

If there is one thing pastors know well, it is the pain that can stem from a poorly run elder team. Long meetings, arguments, back stabbing, meetings outside of the meeting, gossip, politicking. The list goes on and on.

On the other side, you hear about elder teams that care for each other, love and serve the church well, care for the pastors and their families and work together to fulfill what God has called the church to. This side of the equation is seen by many pastors as a unicorn. There are rumors, sightings and rumblings, but few actually realize it.

Those elder teams do exist, but they take specific steps to get there.

Here are seven things you must do as a pastor to build a healthy elder culture.

1. Make building a healthy elder team/culture a priority.

Too many lead pastors don’t make this a priority, and their elder team and the culture of that team shows how little effort this gets. In fact, in many churches the lead pastor has little to no say who is on the elder team, yet that team determines more about the health of the church than almost every other team.

If your by-laws have a nominating committee that doesn’t include the lead pastor, change your by-laws. If you have a nominating committee for your elder team, change your by-laws and take that out. (I’ll get to that in a minute.)

For too long at our church I saw leadership development as something that would just happen because I cared about leadership, but for leaders to be developed and a culture to be built, the lead pastor must carry the flag. Don’t mistake this, a culture will be built, whether you try or not, so make building a healthy culture a priority.

Why does this have to be a priority?

A healthy elder team brings security, health, care and development to the whole church. When the elder team knows what it is doing (and not doing), when they care for the staff and leaders well, when they are connecting to new people in the church, praying with and for the church, protecting the church, keeping them on track with the vision as well as financially and doctrinally, everyone wins.

When this doesn’t happen, you see carnage, hurt, pain and disillusionment all over the church.

2. Know what you are looking for in an elder.

If you ask most people in a church what an elder does, you will hear a few different answers. Those answers determine what you will get in an elder team.

They should be financially and business minded. In this case, the elders act more like a board of directors simply checking and balancing things.

You will hear someone pull out 1 Peter 5 and talk about shepherding and pastoring. This team is highly relational, caring and functions to make sure the church is warm, discipled and no one falls through the cracks.

Eventually someone will pull out 1 Timothy 3 and Titus 1 and talk about the qualifications of an elder.

Many pastors simply look for friends to put on their elder team because they know the carnage that can happen if they have enemies on that team.

You will find whatever you are looking for in an elder, so look wisely and know ahead of time what you are looking for.

Does an elder preach? Counsel? Make budgets? Decisions? Do they shepherd everyone? Are they there to protect the pastor? Protect the church from the pastor? (I had an elder say that once.)

Again, your answer will determine what you get because you will go looking for that.

An elder is a man with character, someone who fits the qualifications of 1 Timothy 3, Titus 1 and 1 Peter 5.

An elder is a man who will protect the church, who will keep the church on mission and on track financially and doctrinally. A man who can see the whole field of the church.

This last part, seeing the whole field of the church, is one of the most important things to ask when considering someone to be an elder. Someone can be a great community group leader but not a good elder. Someone can be a good businessman but not a good elder. Someone might be a great volunteer in an area, but that’s the lid of their leadership. None of those are bad things. In fact, they are good things. It just means someone is not an elder.

Too many times we put the wrong people on that bus. We think, “He’s a good shepherd, so he should be an elder.” But as a church grows, shepherding isn’t the only thing an elder does. They also oversee staff and budgets (that begin to have a lot of zeros after them). Other times we think, “He’s good with numbers, but he might be a jerk.” You need to know.

3. Always be on the lookout.

You as the lead pastor are always on the lookout for great leaders for every part of your church. The moment you stop, the moment you delegate this, is the moment your church begins to suffer.

You must also have your antennae up for the guns blazing awesome guy who comes into your church and can hurt your church.

4. Start training an elder three years before they become an elder.

If you take responsibility to always be on the lookout, you will begin training an elder well before they become an elder to see if they can handle it. Give them leadership and shepherding opportunities to see how they handle them. Give them decision making responsibilities to see how it goes.

I lead a leadership development group every week with up and coming leaders in our church. Every elder in our church goes through this group. I want to see them interact with a group, argue over a case study, discuss theology, see if they’ll be on time for a meeting, if they’ll come prepared, speak up in a discussion, watch how others interact with them and see if they have the respect of the group.

This is so important, has low risk for the church but brings so much fruit.

5. Have a long process to become an elder.

Why a long process? Honestly, protection.

Three years allow you to see a man’s character, his marriage (if married), his parenting (if he has kids), his generosity and desire to live on mission. You hear him pray. You watch him serve. Read #2 again. You can’t know if you someone meets the qualifications in a month.

Three years also bring perseverance. A wolf who will destroy your church and eat the sheep won’t wait around that long; they’ll move on.

This process also helps you know if someone has what it takes to be an elder.

Now, they aren’t in a process for three years (at least not officially), but you should make someone be at your church at least two years before they become an elder. What’s the rush?

Depending on what you determine you are looking for in an elder, what they will do (and this changes some as a church grows), your process must help you see if someone can do that job. Don’t be swayed by charisma, a desire to not be alone, filling a spot or keeping a big giver. Those do not end well.

6. Know how unique an elder is and what they do.

Elders do what no one else in the church does.

Yes, they serve, shepherd, pray, evangelize, give and disciple. That’s a role all Christians play.

But elders do something that is unique and builds into #7: they shepherd and care for the lead pastor and his family. This is unique.

Many people in the church care about the lead pastor and his family. Many people are fans of his and put him on a pedestal. Elders, though, see the man for who he is. They know him and his struggles. They know his hurts, pressures, frustrations and joys.

This doesn’t mean the lead pastor is special, only that his role is unique. Not everyone can shepherd and care for him. Most people are used to getting something from a pastor, so it is hard to think differently about the lead pastor. But it is a crucial, yet often overlooked role of elders.

When an elder team is working well and fulfills this, it brings great joy to a pastor and his family. This joy is felt throughout the church. This does not happen over night and takes training.

7. Always (almost) keep paid pastors off the elder team.

I expect some disagreement on this, but hear me out. Some churches make any paid pastor an elder. The qualifications for an elder and pastor are the same. I get it.

Here’s the dilemma.

The lead pastor leads the staff, is the boss of the staff. On an elder team, he’s one of the team. Yes, first among equals, but elders do not have power apart from the team.

It is very difficult for a student pastor or worship pastor to sit in a meeting with the lead pastor on Tuesday morning and be reviewed, be given an assignment, and then on Tuesday night sit in a meeting where they are equals in that meeting.

Are there exceptions? Yes, but less than you think. It is difficult for everyone to change the hats they wear. It is also difficult to discuss the salary and benefits of people sitting in the room.

How Guests Become Regular Attenders at Your Church

Have you had a guest come to your church and seem excited but never come back? Maybe you had a big day on Christmas, Easter or Mother’s Day (our three biggest days), only to have no return guests? Maybe as a pastor you feel, “We’ve had a lot of guests, but no one seems to be sticking.”

What’s going on?

The reality is, your church competes with a lot on a Sunday morning, and that competition is not other churches.

It is being outside, kids’ sports, sleeping in, football, errands, a slow morning, catching up, working out.

So how do you make a guest’s experience one where they return and become a regular attender?

Answer this question: Does your church environment communicate something positive?

When a guest shows up, here is what is running through their head:

  • Am I already here? Is there anyone else like me?
  • Were they expecting me?
  • How uncomfortable am I going to be?
  • Are they going to ask for my money?
  • How long will this last?
  • Will I have to do anything weird?
  • Will I feel stupid if I don’t know what to do?
  • Will my kids be safe?

If you don’t answer these questions for guests, they won’t want to return. Their defenses are too high.

Here’s a way to break through those: Create a church environment that says, “We’ve been expecting you.”

Here are some ways to do that:

1. Signs. The moment you think you have enough signs as a church is the moment you should buy some more signs. You can never have too many signs at your church.

A guest should be able to navigate your church without asking anyone where anything is.

I know this sounds uncaring, and you want community and want them to talk to you and let you know that they are there, but they don’t want to let you know they are there. They want to let you know they are there when they are ready to let you know that they are there.

You should have signs where the bathroom is, the auditorium, the front door (I can’t tell you how many churches I’ve been to where the door wasn’t obvious), and where kids and students meet.

2.Give them something. One of the fears that a guest has is that a church wants something from them. So, give them something. Throw them off balance. Thank them for being there. They could’ve been anywhere, but they used their time to come to your church. So thank them.

Give them a gift and don’t make them give you a name and email to get it. Just give it to them.

We have a gift bag that we give to guests with some fun things in it and some information about our church. We put them on a table that stands by itself with no one manning the table.

Remember, let guests make themselves known when they are ready to do so.

If they fill out a connection card, we send them a Starbucks gift card to say thanks again.

3. Security for kids. One of the questions a guest has relates to their kids, and this is a big deal in our culture. I’m blown away that there are still churches that do not check kids in and give a tag to parents. When you do this, your church is communicating, “We know everyone here.” That is completely unwelcoming to a guest.

You wouldn’t put your child in a childcare at a YMCA without getting a tag. Why should church be any different?

A tag communicates safety and security, which are enormous desires for parents when they arrive at church.

4. Talk directly to them in the service. Many pastors when they stand on stage seem to be oblivious to guests. They talk only to the insiders. This communicates to a guest, “We weren’t expecting you.”

When you talk to guests, you speak directly to them. You also tell your regular attenders that we expect guests to be here. You can do this in the welcome when you tell them how glad you are to have them. Invite them back at some point in the service. Also communicate how long the service will be as that is one of their main questions. In the sermon or scripture reading or singing (which might be new to them), you can say something like, “You might be new and maybe you aren’t sure that Jesus exists. Here’s something to think about.” Or, “Here’s what you can do in this moment while we sing or take communion.”
