Why Personal Leadership Growth Matters

In his book The Entrepreneur Roller Coaster: Why Now Is the Time to #Join the Ride, Darren Hardy quotes a leader:

The only constraint of a company’s (or church’s) growth and potential is the owner’s ambition. I am the constraint. The market, the opportunity, everything is there. It’s up to me to set the pace, clear the obstacles, get the resources, and create the conversations to grow the company faster. As CEO, the most important thing I manage is myself. Do that right, and everything else falls into place.

Yet, this is one of the hardest things for a leader to do, to look in the mirror.

At every stage of a church’s growth, one of the main barriers to its growth and health is the lead pastor.

Yes, buildings get too small, you run out of kids’ space, ministry ideas get stale, but what often happens is a church grows past how a pastor is leading.

Every time a church grows, a ministry grows, a team or staff gets larger, you need to change how you lead, what you do, and what you don’t do. If you don’t make those changes, you will find yourself treading water, and ultimately you will stunt the growth of your ministry.

If you’ve gone through the barriers of 50, 100, 200, 400 and beyond, you know this to be true. What I did when the church I lead was 100 was not what I could keep doing at 200. And now that we are moving toward 500, I’m finding that how I lead, what my hands are in and what decisions I make, are changing again.

As a leader this is painful.

For those connected to you as a lead pastor, this is painful and exciting.

It is painful for some because the meeting they used to have with you they will now have with someone else. The decision you used to give feedback on, someone else will give feedback on.

It is exciting because they get to lead in a way they haven’t before. Right  now I’m handing more and more decisions off to other leaders and I’m making less and less daily decisions about my church.

This is exciting for everyone involved, but it feels weird for the leader who used to be involved with more things.

Yet, for a church to grow a leader needs to get out of the way so more leaders can play and use their gifts.

Someone explained “getting a grip” to me another way, calling it the 18-40-65 rule.

When we’re eighteen, we worry endlessly about what people think of us. Does he or she think I’m cute? Do they like me? Is so-and-so made at me? Am I being gossiped about? Then by age forty, we stop worrying about gossip and opinion. We finally stop caring what people think about us.

But it isn’t until age sixty-five that we realize the truth: All this time, nobody has really been thinking about us at all.

Leadership is Playing Well with Others

Often, I’ll talk with younger leaders who want to be further along in their career than they are. They want to be leading a church, on the front lines of making decisions, but they aren’t.

I’ll hear from older leaders who wish they had more influence, that people would listen to their ideas.

Recently, I was talking with someone who told me, “It’s frustrating that my talents are being wasted. Why doesn’t anyone let me do what I know I can do?”

What would you say? Have you ever felt this way?

Now to be clear and fair, sometimes churches and companies fail to see talent. The people in leadership are so concerned about keeping their post that they don’t let anyone rise up and have a shot. They keep new ideas at bay so as to not look bad themselves. This does happen and it breaks my heart when it does.

When I was this leader, feeling overlooked, not appreciated. When I would look at the lead pastor that I worked for and thought, “I could do his job. Why don’t they listen to my ideas? When am I going to get my shot?”

What I never asked myself was, why am I not getting my shot?

At least not in a way to discover an answer. I asked out of frustration, not for the goal of discovery.

A few years ago there was a person in our church who wanted badly to be a leader. This person had a lot of qualities that made for a good leader: hard worker, creative, talented. Yet, they couldn’t play well with others. Everywhere this person went, bodies would be left on the ground (not literally). No one wanted to be on a team with this person.

I could relate because I was that person when I was 22. I was pushy, demanding, sometimes demeaning. People were there for my vision, my goals.

It wasn’t until I sat down and dove into, why am I being overlooked that I realized, I wasn’t nice. I wasn’t fun. I wasn’t someone that others wanted to work with and be with.

This is a hard truth to see in the mirror.

As one mentor told me, “People who bite don’t make good leaders.”

Often, the reason someone never realizes their full potential or gets their ideas heard on a team is because they don’t get along with others. People will go out of their way for those who play well with others, but will hinder the potential of those who don’t.

Right or wrong. That’s the way people work.

If you want to be all that God has called you to be, you must get along with others.

Live the Life that Unfolds Before You

Right now, I’m reading my kids The Wilderking Trilogy. In the first book, one of the characters, Bayard the Truthspeaker tells Aidan a teenager who has dreams of being great, “live the life that unfolds before you.”

That line stood out to me.

Often, I don’t live the life in front me. My life becomes a series of choices to get ahead, move on to the next thing, make more money, have more opportunity, maximize this appointment, this chance, right now. I’m constantly focused on what I can do now and miss the life right in front of me.

Now, I’m all for goals and planning ahead, but in our effort to do it all, I feel like we miss life right now.

What if you have a goal to start a business, a church, write a book, go back to school? You could do it now, but what if you did it in 10, 20 or 30 years because it doesn’t work right now, you have young kids. What if that happened? Would you be a failure? Would you feel like a failure?

If so, why?

We get so amazed at people who do great things in their 20’s but forget that people do great things in their 80’s.

I know, we aren’t promised tomorrow and I’m not saying we put things off that we should do today.

But often, the thing we should do today is the thing right in front of us, not always, but usually.

Before you get ahead of yourself and go charging down the field of life to hit your next goal, conquer your next thing, start a new project, become great or famous. What if, the life you are supposed to live right now is the one right in front of you. Not extraordinary or different, but rather ordinary and right there. What if great things are for later so that you don’t miss now?

It’s Lonely at the Top

In his book The Entrepreneur Roller Coaster: Why Now Is the Time to #Join the Ride, Darren Hardy says “The higher you climb, the lonelier it is and the more people dislike you.”

This idea is often debated in church circles. Should their be the guy at the top or a team? What about the plurality of leaders? Does one person make the final call? Is that healthy and good?

Does it have to be lonely at the top?

The reality is that leadership is different than following. There are similarities and  you have to be a good follower to be a great leader.

There are some realities though that you have to keep in mind as you climb the ladder of any church or organization.

1. Someone has to make a decision. In every meeting, in every team, committee, church, business or family, someone has to make a decision. Once all the research is done and all the data is collected and every discussion has been had, someone has to say “yes, no or wait.” Somebody does. You might say, “but it is a team decision.” My question would then be, “if it fails, who gets fired?” The person who is accountable for something is the person who is leading. In football, they fire coaches. Many leaders try to not make a decision in hopes of saving themselves, but you have to decide.

2. Leaders need to get better at letting people in. As leaders lament the loneliness of leadership and it can be lonely, the reality is that many leaders and pastors are bad at friendships. We are bad at letting people in. At the same time, when you make a decision, when you have to have the conversation about firing someone, it is lonely. When you get the scathing email about your sermon, it is lonely. When people talk about how your kids act or what your wife does or does not do, it can be lonely. Some of this loneliness is the nature of a role, but often is the fear of the leader that makes it lonely.

3. Leaders need other leaders as friends. As I said before, leaders and pastors are notorious for being poor at friendships. This is why it is crucial to the health of a leader and their spouse to have friends who are in the same position at another church or company. Lead pastors can relate to lead pastors. A student pastor doesn’t have the full picture of what that life is like. It is crucial to have friendships with people who walk in your shoes.

4. Does everyone have to dislike you to be a good leader? The answer to this is yes and no. It is true that leaders often make people angry by changes they make, new things they start, old things they stop doing. Often, the reason leaders are disliked is that they are jerks instead of nice people. Often people will dislike a leader as a church grows because the relationship is different. People who were close to a leader and in meetings with them at the start of a church plant are no longer in the same meetings when it is hits 200. The game changed. At the same time, if no one is mad at you as a leader, you may have moved into maintaining mode and are no longer pushing into new ground. We like smooth sailing, but that means we have no wind and aren’t going anywhere.

9 Lessons from Pixar for Churches and Pastors

I recently read the new book Creativity, Inc.: Overcoming the Unseen Forces That Stand in the Way of True Inspiration by Ed Catmull on the story of Pixar and the culture of that company. The lessons churches and pastors can learn from them are numerous. There were so many, I’m actually going to share the lessons in multiple blog posts. You can read the first 10 here. Below are 10 more:

  1. The health of the team outweighs the results. Sadly, this is something churches and pastors can learn from Pixar. Catmull said, “The needs of a movie can never outweigh the needs of our people. We needed to do more than keep them healthy. A company must have strategies to prevent the deadlines from hurting their workers. What is usually considered a plus – a motivated, workaholic workforce pulling together to make a deadline – could destroy itself it left unchecked.” It is the leader’s job to put things into place to keep other leaders, volunteers and staff from burning out. Yes it is an individual’s job to keep themselves healthy, but they often get to a place of unhealth because of expectations or what they think are expectations. At Revolution, we require our MC’s to slow down in the summer time. It isn’t because we don’t value community, mission or want to see people get connected. We also run the risk of people not getting connected or losing momentum for things happening. We do it to help ensure our leaders slow down and not burnout. 
  2. For a senior leader to stay engaged, they must make new goals. At one point, when Toy Story came out Catmull had the empty feeling that he had reached his goal of producing a computer animated movie. When he did that, he had what all leaders have, the feeling of wondering if there is more to leadership and life. To stay engaged, a senior leader must continually set new goals, look to new heights personally and organizationally. They must look to new hills to climb or else they will quit or become disengaged.
  3. The team is more important than the ideas. This is surprising to come from Pixar since they are so focused on the story. But according to Catmull, “If you give a good idea to a mediocre team, they will screw it up. If you give a mediocre idea to a brilliant team, they will either fix it or throw it away and come up with something better. Getting the team right is the necessary precursor to getting the ideas right.” I think many lead pastors and churches, in an effort to get things done or have people to take care of things, they don’t spend a great deal of time thinking through who is on the team. They have their requirements, whether that be schooling, experience, character, doctrine, agreed upon vision or a combination of the above, but they move too quickly and don’t hold out for the best team members, the best leaders.
  4. Any hard problem should have many good minds simultaneously trying to solve it. In churches, we often keep power to a few at the top. By doing this, we often miss how knowledge can be found everywhere and answers can be found everywhere. There is also a fear that many churches and pastors harbor and not having a willingness to learn from other pastors and churches that are not in their camp. Acts 29, my camp does this. We are fearful of seeker-sensitive churches and only read books by dead guys or a few pastors we respect. Why not read books by business leaders? Or pastors of churches that have a different viewpoint than we do?
  5. Whatever happens, we have to be loyal to each other. I’m sure loyalty is talked about in most churches and leadership teams, but I wonder how often it is held. Without loyalty, teams will fail, leaders will fail and churches will fail. If you teams aren’t able to continue working together when it gets hard, they won’t last. This is also seen when a lead pastor has someone come to him and say, “Did you hear what that leader did? Did you know this was happening?” I’ve often told our leaders, keep everyone up to date so that when a problem arises, we are able to have each other’s back.
  6. The first impression sticks. First impressions always stick, they are almost impossible to break. That’s why the first moments on a Sunday morning are the most important minutes. There is something else about this that churches miss and that is the idea of being thought well of by outsiders. Many churches and pastors seem to want to stir up controversy, say stupid things so their blog gets more hits or they get more RT’s on twitter. Nothing brings in people like a controversy. That’s true, but your church doesn’t want any of those people. It also makes those outside the church think poorly of us and the gospel. Yes, but what if it is true? It won’t matter if it is true because they won’t hear it. A church and its leaders should strive to be thought well of, while at the same time being faithful to the Bible. It is possible.
  7. Story Is King. For Revolution, the sermon is the most important piece of our gathering, but it is the thing that drives our gathering. Everything we do stems from the text and the theme for the day. The songs, videos, stories, readings, art, responses, next steps, etc. Everything stems from the passage and sermon. Start with that, start with what will be communicated and use everything to get that across. This is one of the things that sets Pixar apart, their stories are incredible and memorable.
  8. Trust the Process. This is hard for leaders to do, especially pastors. We often want to control people, outcomes or how things will go. We see a problem brewing or a person who isn’t making it and we want to step in and end it or make something happen. We need to trust the processes that we have put into place. If you have an assessment process to be a leader, trust it. If you have a membership process for people, trust it. Let the process weed people out.
  9. Getting the team right is the necessary precursor to getting the ideas right. One of the most important, if not most important, aspect of leadership is getting your leadership team right. All effort needs to be put into this because your church will rise and fall because of the caliber of leaders you have. The amount of time you spend developing leaders, finding leaders, hiring the right leaders needs to be more important than you probably make it.

Why You Make Bad Decisions in Life & Work

In today’s culture, organizations and churches must be flexible, nimble and quick. Otherwise, you will be left in the dust. Opportunities come flying at you that you don’t want to miss.

This is true.

Here is something that makes leadership in this day and age difficult: fast decisions are usually poor decisions. 

Most of the time, when we make fast decisions it is because we haven’t done our research and have waited til the last minute. I’ve told my leaders before, if you come to me with an idea and say, “I need an answer now” without letting me think about it, the answer will always be no.

Are there exceptions? Sure, there are almost always exceptions.

Think in your life, most decisions you had to make were often poor decisions. They weren’t though out, they didn’t see the downsides, the alleviated the wrong things, maybe bringing short term comfort instead of a long-term win.

Instead, smart leaders look ahead and plan ahead. They aren’t caught running behind or having to make last minute decisions. They plan well.

Book Notes | Hacking Leadership

bookEvery Saturday I share some notes from a book I just read. To see some past ones, click here. This week’s book is one of the best leadership books I’ve ever read and one I will go back to on a yearly basis. It’s Hacking Leadership: The 11 Gaps Every Business Needs to Close and the Secrets to Closing Them Quickly by Mike Myatt. While it is a business book, the applications for pastors and churches are endless. Pretty much any time he said “business” you could apply it to churches.

I could not agree more that churches have gaps in them and these gaps, if they go untouched, keep the church from fulfilling why God placed the church here.

Here are the gaps and stop me when you feel like it applies to your church or a church you worked at:

  1. Leadership gap – “we don’t have enough leaders or volunteers.”
  2. Purpose gap – “where are we going, why do we exist, why are we doing what we’re doing?”
  3. Future gap – “what is next, how do we reach the next generation, how do we make choices?”
  4. Mediocre gap – “it’s good enough for church.”
  5. Culture gap – “this gets at why things are done without thinking (ie. we’ve always done it this way)”.
  6. Talent gap – “who is being developed, how do you hire people, how do you raise up leaders.”
  7. Knowledge gap – “how do you communicate, do leaders and volunteers know how to make decisions that line up with the vision.”
  8. Innovation gap – “how will your church go to the next level and reach the next generation.”
  9. Expectation gap – “are ministries aligned or are they silos doing their own thing?”
  10. Complexity gap – “how clear is your strategy, how busy is your church, how many layers and committees does it take to get an answer to a question.”
  11. Failure gap – “how does your church or leaders handle failure when it happens?” And it will happen.

As I said, incredibly relevant.

I love his writing style as well. He had one liners all over the book. Here are a few:

  • Holding a position of leadership is not the same thing as being a good leader.
  • The plausibility of impossibility only becomes a probability in the absence of leadership.
  • Businesses don’t fail, projects don’t fail, and products don’t fail—leaders fail.
  • Real leaders don’t limit themselves, but more importantly they refuse to limit those they lead.
  • The seminal question you must ask yourself as a leader is why should anyone be led by you?
  • Leaders who don’t have the trust and respect of their team won’t be able to generate the influence necessary to perform at the expected levels.
  • Leaders simply operate at their best when they understand their ability to influence is much more fruitful than their ability to control.
  • Leaders who are not growing simply cannot lead growing organizations.
  • Not all engagement is necessary or productive.
  • Leaders who are bored, in a rut, or otherwise find themselves anesthetized by the routine have a huge problem—they are not leading
  • People can be rallied around many things, but none more powerful than purpose.
  • I have always believed the gold standard of leadership, the measurement of leadership greatness if you will, is based on a leader’s ability to align talent and outcomes with purpose.
  • Purpose is the foundational cornerstone for great leadership.
  • You cannot attain what you do not pursue.
  • All great leaders are forward thinking and leaning.
  • Leaders deserve the teams they build.
  • Leadership that isn’t transferrable, repeatable, scalable, and sustainable isn’t really leadership at all.
  • Leadership can be boiled down into either owning the responsibility for getting things done or failing to do so.
  • Leadership and loyalty go hand in hand.
  • The number-one reason companies make bad hires is they compromise, they settle, they don’t hire the best person for the job.
  • What most fail to realize is years of solid decision making is oftentimes unwound by a single bad decision.
  • You don’t train leaders; you develop them.
  • Almost universally, the smartest person in the room is not the one doing all the talking—it’s the person asking a few relevant and engaging questions and then doing almost all of the listening.
  • If you’re not willing to embrace change you’re not ready to lead.
  • Few things harm the forward progress of an organization like leaders who fail to understand the value of aligning expectations.
  • The easiest way to judge a leader is by balancing the scorecard between promises made and promises kept.
  • The difference between good and great often comes down to discipline.
  • Complexity is the enemy of the productive.
  • Only way to protect value is to create more of it.
  • The true test of all leaders is not measured by what’s accomplished in their professional life, but rather by what’s accomplished at home.

You Are One Choice Away from Wrecking Your Life

Only 2 weeks left in our series Fight and you don’t want to miss either of them.

As we continue this week and look at Judges 16:1 – 22 we see how our choices matter. Most of us make decisions everyday: what to eat, who to spend time with, what to buy, what shows or movies to watch, what to read or what websites to visit. We make these decisions often with very little thought about how they will affect our lives.

Yet, every choice impacts another choice.

Which leads us to a simple truth that we will unpack this Sunday: you are one choice away from wrecking your life. 

The question is, how close are you to that choice?

If you or someone you know struggles with making right choices in their life or keeping boundaries in their life, this is a great week to bring them to Revolution.

Remember, we meet at 10am on Sunday mornings at 8300 E Speedway Blvd.

How to Figure out God’s Will

In his book The Catalyst LeaderBrad Lomenick lists some great questions to ask as you discern God’s will and God’s call on your life:

  1. What are your passions and gifts? At the intersection of these two elements, you’ll find your purpose in life.
  2. What would you work on or want to do for free? That is usually a good sign of what God has designed you to do.
  3. What energized you when you were a child? Does it still animate you? Knowing your calling is often directly connected to childhood passions and gifts.
  4. If you could do anything and take a pay cut, what would that be? You may have to blow up your financial goals in order to pursue your true calling.
  5. What barriers are preventing you from pursuing your true calling? Can you begin removing those?
  6. If you aren’t engaging your gifts and talents where you find yourself now, could you make changes in your current role to better engage those? Don’t rule out the possibility that where you are is where you need to be.
