Remove Barriers to What is Most Important

Recently, I had the opportunity to speak at Exponential on the topic of transitioning a church with small groups to a church with Missional Communities (MC’s). A few asked for some notes on it and thought I’d do a few blog posts on it.

The first step in this process is to start with why and the win of this transition. The second step is to get essential leaders on board. Next you need to handle leaders who do not get on board in a loving way and finally, leaders lead by example.

At this point, many leaders shoot themselves in the foot because they have too many options.

At Revolution, we do two things: our Sunday gathering and missional communities. We don’t have a men’s ministry or a women’s ministry, we don’t do a bunch of bible studies and this is by design. The average person will give you two times a week for something at church. When you have too many options, people are unsure which is the most important thing.

The other thing churches do is they don’t make it obvious what is the next step from a Sunday gathering. Is it a group, is it serving, a ministry. When this happens, people feel paralyzed and instead of picking something (although proactive people do) most simply opt to not engage.

The other thing many churches fall into the trap of when it comes to MC’s is choosing to meet until Jesus returns. This comes from the idea that family never stops spending time together, so our MC’s must meet every week forever. First, families don’t spend every week together. Extended families don’t, people go on vacation, have activities, etc. Practically, this keeps men from engaging because men like end dates. In Tucson, the summer begins at memorial day and runs until the middle of July when school starts again (we are on a year round school calendar). Because of this, our MC’s take off June and July. We begin having sign-ups for MC’s in July so that they can start again in August. We also have ones that begin in January. We have them all start at the same time, instead of staggering them so that there is momentum to new things starting, new people have a chance to start fresh with everyone and it helps kick off a ministry season with excitement.

In your situation, you have to decide what is the next step, what is the order for people to best get connected and make that obvious. For people in our context who are skeptical about an MC, we push them towards serving as a next step, something that feels like a lower risk to them (this is particularly true for men who don’t want to jump into community). Whatever the order, make it clear, remove the barriers for people so they opt in.

Leaders Lead by Example

The first step in this process is to start with why and the win of this transition. The second step is to get essential leaders on board. At this point, step 3 happens (though it is often skipped or a leader pushes through it) and that is to handle leaders who do not get on board in a loving way.

Consider this conversation I have on a regular basis as to why this step is important. The pastor or leader in charge of small groups or MC’s will call me and say, “I can’t get people in my church to get into a group or an MC.” They share their frustration and how hard they have worked and all the ways they have tried to motivate their church and nothing happens. The question I ask them after they share their story is one I know the answer to or else they wouldn’t be calling me.

It is this: is your lead pastor and elders leading an MC or in one?

The answer is always no.

This is a requirement for us at Revolution: an elder or pastor must be leading a missional community (or involved in one).

This doesn’t have to be the case at every church, but if you want people in your church to know something is a priority, leaders lead by example.

How to Handle Someone who is Not on Board with a Change

The first step in this process is to start with why and the win of this transition. The second step is to get essential leaders on board.

The moment you begin to get essential leaders on board with any change or transition is the point of no return for a leader, they have now gone public.

I would say this is one of the most crucial moments of a change because of this. It is also when leaders derail themselves without realizing it and it is because they don’t handle someone who is not on board correctly. 

Think of this scenario: a leader has spent weeks, months and some times years thinking about a vision or a dream, a way forward. They begin sharing this dream with leaders and decision makers. Most people are excited because they love the leader or the direction or both.

Then, something happens: they meet someone who is not excited.

They ask questions, give pushback and generally do not seem excited about what the leader is proposing. The leader, because they are the leader starts to get defensive, pushes back even harder and both people sit across the table and dig their heels in.

Who is right in this situation?

Possibly both people.

Leaders will look at this person, whether they met in person or heard through the grapevine that someone isn’t on board and they will see a person who is being divisive or not submitting to authority.

Leaders forget that they have had the opportunity to process a change of direction or new initiative or ministry for a long time, this person just heard about it and has not had as long. It isn’t that they aren’t supportive, wanting to be on mission or not submitting, they are just reacting to a change and almost always are first reaction to a change is to be defensive.

If the leader fails here, most changes get derailed. For the simple reason that the person who seems unsupportive usually wields greater influence than the leader.

As a leader, here are some ways to handle this person:

  1. Stay humble. Do you need this person to make this change? Who knows. But God has placed you as the leader to shepherd this person through this change, so care for them. Stay humble, otherwise, God will oppose you and that will be worse than this person opposing you.
  2. Ask questions. Ask what their fears are, why aren’t they excited about this. Often, it is the loss of something that makes us defensive about a change, not because we don’t love the possibilities of something new, it is that we are mourning what we are losing.
  3. Listen. Don’t get defensive or seek to win. 
  4. Have resources for them to listen to or read. Have something to give them. Pick the thing that pushed you over the edge, the most influential piece to give to them and say, “This helped me. Before you decide, would you listen to this or read this and consider the possibilities?”
  5. Ask them to pray about it. They may or may not actually pray about it, but ask them to. If they do, give the Holy Spirit the opportunity to do what only the Holy Spirit can do, change them.

In the end, if God wants whatever change you are making to come to pass, it will. The person who seems the most against something at the beginning can often be the biggest supporter of it by the end if they are led well.

How to Get Essential Leaders on Board with Change

Last week, I had the opportunity to speak at Exponential on the topic of transitioning a church with small groups to a church with Missional Communities. A few asked for some notes on it and thought I’d do a few blog posts on it.

The first step in this process is to start with why and the win of this transition. The second step is to get essential leaders on board. This is simple change theory and applies to any change a leader is thinking about making, but it is incredibly important as we talk about transitioning a church from small groups to missional communities.

The reason is: groups and MC’s are so different that it will change everything about your church. It is not simply adding “missional” to your church, but changes everything. 

When you make any change or transition you need to be able to answer these questions: Who needs to know? When do they need to know it?

A few other things to ask: What leaders will be the most crucial to making this transition happen? Who are the people in this church (leadership by title or leadership by influence) who can keep this transition from happening that I need to get on board early?

Too many leaders when they make a change think they can bulldoze through it because “they’ve heard from God” or “are the leader.”

When we transitioned from groups to MC’s, we made a list of everyone we thought who could be an MC leader and I met with them to cast the vision, invite them into the process and join in being a part of this. By the time we announced the change to our church, almost 30% of our church knew about the change, why we were making it and were on board with it.

This is the moment the change becomes real because you invite people into it. 

Up until this moment, the change or transition is simply a dream, a hope, a prayer in your mind. This moment is when you put the flag in the ground and bring others into it.

To get the leaders on board that you need, you will have to make sure the change is clear, thought out and you can answer questions.

In short: be as clear as possible.

Why You Make Bad Decisions in Life & Work

In today’s culture, organizations and churches must be flexible, nimble and quick. Otherwise, you will be left in the dust. Opportunities come flying at you that you don’t want to miss.

This is true.

Here is something that makes leadership in this day and age difficult: fast decisions are usually poor decisions. 

Most of the time, when we make fast decisions it is because we haven’t done our research and have waited til the last minute. I’ve told my leaders before, if you come to me with an idea and say, “I need an answer now” without letting me think about it, the answer will always be no.

Are there exceptions? Sure, there are almost always exceptions.

Think in your life, most decisions you had to make were often poor decisions. They weren’t though out, they didn’t see the downsides, the alleviated the wrong things, maybe bringing short term comfort instead of a long-term win.

Instead, smart leaders look ahead and plan ahead. They aren’t caught running behind or having to make last minute decisions. They plan well.

How to Survive a Midlife Crisis

I turn 35 today. It is hard to believe all that has happened in my life in 35 years. If the average man lives 70 years on earth, I’m at the halfway point. That has caused me to reflect on things I’ve learned as I look forward to the next 35 years. Here you go:

  1. Pick something you are passionate about and give your life to it. I knew at 18 that I wanted to plant a church. While it took my until I was 28 to do it, everything in my life led me to that moment. I meet so many men who float through life, aimlessly wandering from one job to the next, unsure of what to do with their life. They also seem to have no idea what makes them passionate, what makes them excited, all they know is they hate their job and are miserable. They look at their life and think, “This is all there is” so they play video games, work a dead end job or look at porn. I just preached on this topic on Sunday, but find something worth giving your life to for Jesus and don’t look back.
  2. Commit to your wifeI met Katie when I was 16 and fell in love. She is everything I could hope for in a wife and more. We just celebrated 12 years and every year gets better and better. We’ve had our bumps and hard seasons but through it all, we’ve pushed through, got closer to Jesus and got closer to each other. I love laughing with her, talking with her, cooking with her, and watching her blossom in her artistic gifts. I have a number of friends on their second marriage or are getting divorced and it is so sad to watch people walk through that or see other couples settle for a mediocre marriage. That is their legacy, that they didn’t stay committed, they didn’t push through the valleys to make it to the mountain top.
  3. Protect your healthWhen you are 20, playing a sport year round, you can sleep in, eat whatever you want and probably lose 5 pounds in the process. Except then you get older. I meet a lot of guys who are starters and they start businesses and churches and then burnout in the process. They don’t exercise, sleep well, protect their finances, their calendars and their health deteriorates. I have a friend who is so burned out he has to take three 1 hour naps a day to survive. You are in charge of your health, no one else can protect it. It is hard to stay motivated to workout and eat well, but the end result is worth it (and the end result isn’t a certain body it is living well and longer).
  4. Make your kids a higher priority than they are. It is easy to make other things more of a priority than your kids. Men make their jobs, they make carting their kids to activities more of a priority than having a relationship with them (and yes you might be at their stuff, but you aren’t building a relationship with them while they do it). Each of our kids are different and like different things. It is a challenge as our family has grown for Katie and I to spend time together, have a weekly date night (because my relationship with Katie is more important to our family than our relationship with kids), have hobbies and friendships and spend time with our kids, but the investment is worth it. Make sure you are having regular daddy dates with them, doing things they enjoy with them, not just watching them do things.
  5. You are responsible for your relationship with God. No one else is responsible for this. Your pastor isn’t, you are. If you aren’t growing in your relationship with Jesus, that is your fault. Men like to pass this off to someone else, but it is on them. Spend time with God. I’m not a morning person, but reading my bible is the first thing I do when I get up.
  6. Read more. Every great leader is a reader. I don’t think this is a coincidence. While women tend to read more than men, if you are a man who wants to accomplish something, you need to keep growing. Don’t be content with what you know, push for more knowledge, more skills, hone the skills you have. If you don’t know what to read, start here and here.
  7. Make some close friends and invest in those relationships. Men are not good at friendships with other men. If you ask most men who their close friends are, you will get blank stares. The older I get the more important close friends are. I’m an introvert so I don’t have a ton of relationships, instead, I prefer to have a few close friendships with people I connect with regularly. Make this a priority. I have talked with a number of men who are in their 40’s, 50’s and 60’s who have no close friends and it is tragic.
  8. Find a mentorMen need mentors. They need someone who is further in life when it comes to their career, leadership, being a father and husband, managing money, their relationship with God. Look at your life and see the areas you want to grow in and find someone who is further along in that area. I have multiple mentors in different areas. I simply ask them, “I want to get better at _____, you are better at that than I am, can you help me grow in that area?”
  9. It’s not too late to accomplish goals. If you have a goal, go for it. I have had a goal to write a book and I’m almost there. Too many men seem to have a lot of goals and hopes and never do anything. This leads men to have midlife crisis, feel aimless, have regrets as they look back on their lives. Decide today what is going to matter most in your life, how do glorify God the most and do that. Put your energy towards that.

Always Start with Why

Last week, I had the opportunity to speak at Exponential on the topic of transitioning a church with small groups to a church with Missional Communities. A few asked for some notes on it and thought I’d do a few blog posts on it.

The first step to transitioning a church from small groups to MC’s is why do it. I’m a big fan of Simon Sinek’s book Start with Why. In it, he makes the case that any church, organization or movement can answer why they do something.

If you are going to make any changes, you must be able to answer:

  1. Why are we making this change?
  2. What will we get by making this change?
  3. Why do we have to make this change?

In the church world, MC’s are the thing to do. They are hip and cool and the new church planters are doing it. All the mega-churches are transitioning to them. It is what you do if you are a smart pastor.

I met several people at Exponential who told me that was why they were doing MC’s.

That isn’t compelling. No one in your church cares about MC’s, unless you tell them why. And hearing about it at a conference or reading a book isn’t good enough.

When we started MC’s at Revolution, they were very focused on mission and social justice. Discipleship was not the goal of them. As we’ve grown in our knowledge of what God has called us to, discipleship is the obvious goal of the church and Christians (Matthew 28:18 – 20). Mission, serving together, community, praying together, eating together, walking with each other through hard times and celebrations is all part of discipleship.

Discipleship is the umbrella of missional communities, it is what everything points to.

Once this is clear it helps to answer everything else about missional communities and are church. Things like: what do MC’s do when they meet, what is the point of serving, eating together, how do we evaluate the health of an MC or MC leader?

While an MC lives out the identities of a servant, leader, family and missionary, those are all fuel for discipleship. Discipleship happens while we do those things.

Until this is clear, until the why is clear, until the win is clear, a church and missional communities will struggle to stay focused. They will easily become a family that never allows anyone else to join or they will serve and focus solely on social justice and reaching out to those in need without ever sharing the gospel with them.

Making Decisions for with Your Target in Mind

Over the past couple of weeks, I’ve been exploring the ideas of vision for a church and if a church should have a target, what having or not having a target does for a church and how to determine that target.

One of the struggles for churches is to continue making decisions with their those they are best suited to reach in mind.

Here’s why: the church gets older.

All of a sudden, a church plant that started out reaching college students and single adults now are married, with kids. Families start attending. The crazy ideas they once had now seem ludicrous when you consider the businessmen, nurses, dentists and teachers that attend.

If a church isn’t careful, the leadership of the church will not have any decision makers who are the age of who they say their target is.

What do you do then? Make sure you have some decision makers that are in your target. 

For example, if you are hoping to reach 20-40 year old men, you need to make sure that some of those are decision makers in your church. If you are wanting to reach 50 year old women, you need to know what speaks to them. Whoever you are trying to reach, it is a good idea to run ideas by those in that age bracket, those who have a worldview different from yours.

The older you get, no matter how hip you think you are, you are out of touch. I’m in my 30’s and I feel out of touch with 21 year olds. This is why I spend time developing leaders who are in college, have students and singles in my community. I’ve even run some ideas by 20-25 year olds to see what they think of sermon or video or song ideas.

What I’ve discovered is they have drastically different opinions than a 45 or 55 year old. This is not right or wrong, it just is. And, if your target is clearly defined, you know which way to go.

You Long for Blessing

There are two great words in the Bible that describe the posture of our souls toward other people. One is to bless. The other is to curse. We are creatures with wills, and in every encounter with other people we will what is good for them, or fail to do so: we will what is bad for them. Blessing is not just a word. Blessing is the projection of good into the life of another. We must think it, and feel it, and will it. -Dallas Willard, Soul Keeping: Caring For the Most Important Part of You

Blessing is not something we talk a lot about in our culture, or experience or do. Our culture is more concerned about being right, putting others down, getting others in line, controlling outcomes.

Yet, blessing is something long for.

So how do you bless someone instead of curse them? Here are 4 ways to bless someone:

  1. Have a right heart. No one blesses from a place of pride or selfishness. It is a giving away. It might be financial, time, effort, care or love on your part to someone else. This is why it is rarely done. We bless people we think deserve, instead of blessing the people God has given to us. I remember when I got married and the pastor who had mentored me through college prayed over me. It was one of the most emotional moments of my life. Here was a man that to this day, I have done very little for simply because I couldn’t give him anything. He mentored me, showed interest in me, used his connections to better me and my ministry and he was asking God to pour more blessings on me. That’s a right heart. Giving, knowing that you will get nothing back. 
  2. Help them see who God wants them to become. Because blessing comes from someone, you are really helping the person you are blessing helping them see themselves as God sees them and who God wants them to become. This might be challenging a child to be who they are called to be. At the end of the day, this is vision casting. This is painting a picture for someone about how they are settling in life. Not in a negative way or a “stop doing that” sort of way. But, don’t you want more out of life kind of talk. There is a difference. One is negative that shows how much smarter you are and one is more helpful and comes from a place of serving that says, “I don’t want you to miss God’s best in your life.”
  3. Be willing to serve someone. Blessing is about giving something of yourself away, to someone. You may serve them, be generous to them. It might simply be words spoken to them. It will require you to take a step towards them. Blessing is not reciprocating. There is a difference. When I bless my children, I am not expecting them to give something back for it, or to earn it.
  4. Blessing shows someone where they have come from, but where God wants to take them. Each year, I write a letter to our kids on their birthday. In the letter, I highlight how they have grown this year, how God has worked in their hearts and lives, what has happened in our families. My plan is to give these letters to them when they graduate high school and go to college. I want them to have a picture of who they are, where they have come from, so that it influences them onto where they are going. In Scripture, when someone blesses someone there is usually a genealogy nearby in the text. This is a reminder of where these people have come from, their history. In essence, it is who they are, their identity. Blessing is a way of reorienting someone’s identity, helping them to see things more clearly so they are on track.

Make me Approve of You

I preached on the need and desire for approval that we all have. Granted, we all feel it to different degrees. In my sermon, I mentioned how my desire to win, to be right, to have power and control always outweighs my desire for approval. It is still there though.

This blog post may feel more like a confession that I’m letting you in on. Hopefully this will be an encouragement to you or you’ll see yourself in it.

For me, I was convicted how out of my desire for power and control, I can very easily make my relationships about my approval of someone else.

I can be good at putting incredibly high standards on people, making them feel guilty so they will ultimately do what I want.

This is how I control things. In the end, it is also how I can easily help people sin by gaining my approval.

It is interesting when we talk about the idols of the heart or the sin in people’s lives, we focus on the person sinning. We should. They are responsible. In doing this, it is easy to let the people off who cause the sinning. Granted, someone seeking my approval is not my fault and they stand before God on that. I stand before God on how I cause someone to sin or stumble.

That is on me.

As I think about legalism, the gospel, the idols of my heart and hopefully as you think about those things, my hope with this blog post is to get you to realize in your quest for approval, control, comfort or power, you cause others to worship their idol by your actions. In your quest for comfort, you might help someone seek even more control so things don’t fall through the cracks because you are so laidback and letting whatever happens happen. In your quest for approval, you cause others to seek power because you are willing to be a doormat to their sin and ego.
