Pastor’s are Chief Vision Casters

There are a lot of things pastors have to do each week. They preach, teach, counsel, pray with, pray for, listen, fund raise, make decisions, build teams, go over budgets, look towards the future, disciple, evangelize. This list goes on and on.

Some of the things a pastor does he can and should delegate. Some things he should train others to do so they can do it either at the church or in another church one day.

Some things, regardless of gifting, he can’t give away. There is one role, that while every leader in the church does it, the pastor cannot give away.

It is a role that must be on every pastor’s job description: Chief Vision Caster.

Every leader in your church does this or should do this (more on that in a minute), but you are the one who starts it. You are the loudest voice.

Why?

Does this matter so much?

The answer is yes.

If you aren’t careful, your church will slowly move off course. Not theologically, but it will slowly become inward focused. It will start to become about keeping people comfortable.

You know this and know what it feels like. Vision leaks and slowly becomes blurry.

What Separates Leaders & Followers

In my opinion vision is one of the things that separates leaders and followers. Everyone can point out what needs to change, everyone has an opinion of what a church should do, who they should try to reach, what it should look like. Only a leader can take them there. Only a leader can say, “Here is where we are, there is where we should be and here’s how we’re getting there.”

A vision is a picture of a preferred future, not just a complaint about the present.

How to Keep Vision Clear

As I said, you can’t delegate this away. You aren’t the only vision caster in the church, but you are the chief one. You should be the clearest, and all the visions for ministries in the church are based on what the vision of the church is.

Often, though, vision becomes blurry for the leader. It can become stale; you wonder if you are reaching it, if it is worth going after. When that happens, it is blurrier for people in your church.

Remember the law of the lid: no one (outside of Jesus) will ever have a clearer vision or stronger passion for your church than you do. It is imperative you do whatever you can to keep your vision clear and white hot.

Here are some things I do:

  1. Hang around people who don’t know Jesus. This reminds you of what your church is to do. Remind yourself that you are battling for souls, not over worship styles or service times. Church becomes so petty when you forget that souls hang in the balance. Followers of Jesus become the most alive when they are living on the mission that Jesus called them on, and that includes people who don’t know Jesus. It reminds you of why you work so hard, why everything you do matters and is worthwhile.
  2. Listen to great vision casters. Not every pastor is a great vision caster, but remember, every great vision caster did not start out that way. So listen to great vision casters. Listen to men and women who cast a clear and compelling vision. You aren’t copying their vision, but it can not only teach you how to use words but it will get you excited. Your excitement for the vision is the lid of the excitement of your church, team or organization.
  3. Spend time with Jesus. This one seems obvious, but pastors need to be reminded to do what they challenge others to do. Your vision will get dim and blurry if you aren’t spending time with Jesus; if you aren’t confessing your own sin and living in the power of the cross and resurrection of the one who gave you the vision and the passion in the first place. This time will not only clarify your vision but will strengthen you for the road to accomplish that vision.

How to Lead Up at Work

It is easy to think that if you are not in charge or not the leader that you have no influence over what happens. Yet if you work for a good leader, he or she will want your input. They will want to hear your voice to help lead your team, church or organization.

Yet what I find when I talk with student pastors, worship pastors or those who are not in charge, they aren’t sure how to lead up.

As someone who leads a church, here are some things to keep in mind as you try to lead up to your boss:

1. Know how they communicate. While every lead pastor or boss does not have the same personality, those who rise to the top of an organization typically have similar personalities. They are often logic driven, fact oriented, and love data. Many times the people who make up the leader’s team struggle because they are focused on feelings or hunches. That is not helpful when you are trying to lead up. If you say to your boss (and he’s data driven), “I think we should do ___” and have no data to back it up, he will often disregard it. Should he/she listen to you and your feelings? It will depend on your track record and, as we’ll see in #4, what kind of employee you are.

It is easy to disregard this and say that people above you should listen to you. However, it is often not possible because of your history as a worker and how your boss sees the world. Often a lack of not understanding how someone is wired keeps you from moving an idea forward.

2. Know how they process. Each person processes ideas differently. Some people process them out loud, some do it internally. Some want to brainstorm out loud, and others want to do it by themselves. This is crucial to getting a boss on your side for an idea. If they process alone and in their head, give them information before a meeting. Make sure they have what they need before a presentation. If they process in a meeting, this is less of a big deal.
This also gets into the territory of setting your boss up to succeed. This is often not what an employee thinks about, but if you want your boss to set you up for success, you can do the same things. This is counter intuitive, but if you want to get your boss on board with what you’d like to do, helping your boss accomplish their goals will go a long way for you.

3. Don’t back them into a corner. The worst thing you can do to your boss is walk into a meeting or their office, give them a new idea and say, “I need an answer right now.” While this can happen and be completely out of your control, often it comes from poor planning on your part. I tell our team if you tell me this my first answer will be no. I don’t want to be backed into a corner, and neither does your boss. The reason this isn’t outlandish is because I know you don’t want to be backed into a corner either.
If you back someone into a corner, they often get defensive, and it erodes the idea of being on a team and working together.

4. Be the best employee or team member possible. While we often want our ideas to be heard simply because we are on a team, that isn’t reality. Bosses listen more to employees and team members who are great at their jobs. This is just the way it is. If you want to be heard, one of the best things you can do is be great at what you do. Be on time, work hard, get things done. If you are lazy, lethargic and not excited about your job, your boss will often listen to your ideas less, give less leeway and get behind your ideas and passions less than you’d like.

Your boss may be the worst person on the planet. They may not care about your goals, career or even your life. They make things miserable for you. Most bosses are not like that. Most want to work with you and help you succeed. While you focus on your career goals and where they are headed, your boss is not paid for that. He/she is paid to lead a company, church or team. This is a crucial distinction, and it is one that often leads to hurt feelings and missed opportunities. You will have to work hard to align yourself with what your boss is hoping to accomplish in order to lead up so your boss can be of help to you.

How to Preach on Money

Recently, I preached on money, giving and overall stewardship. I am always amazed at the response from pastor’s and people who attend church when it comes to the topic of money. They both have fears about it and often, they are unfounded. I think more pastors should talk about money and what the bible has to say about it. Not only for the health of their church, but for the spiritual health of their people.

Here’s 6 things to keep in mind for the next time you preach on money:

  1. People genuinely are interested in what the Bible has to say on money. People come to your church to hear what the Bible has to say. They drove there, probably looked at your website, they drove past a sign that said church, so they are expecting for you to open the Bible and read it. I think people want to know what God thinks about a whole host of things, money included. Why? Because very few people have strong financial knowledge. There are so many takes on it, ideas on what you should do, how to get out of debt, where you should invest that it becomes overwhelming and then people stick their head in the sand. Telling them what the Bible has to say is incredibly helpful and refreshing to them because it says more than “you should give to the church.” 
  2. Get your financial house in order. Many pastors don’t talk about money because many pastors aren’t generous and don’t give. Generosity doesn’t come easy for me but preaching on what the Bible has to say about money has convicted my heart to grow in it. If a pastor doesn’t preach on money, generosity or stewardship of finances, it is usually because he isn’t doing well in those areas personally and that will affect the life of a church. Generous churches are led by generous leaders.

    Be honest with your struggles if you have them. Talk about what you have learned and how God is continuing to grow you. People will resonate with that. Every time I talk about money I’ll hear people say over and over, “Thanks for being open about what is hard for you.”

  3. Make sure you don’t make promises God doesn’t make. Especially with passages like Malachi 3, it is easy to make promises God doesn’t make when it comes to money. Is God faithful? Yes. Does God bless people financially when they give? Yes. Are there lots of rich people who don’t give? Yes. Are God’s blessings to us always financial reimbursement? No. This is the one area that a lot of damage has been done in terms of preaching on money.
  4. Stewardship is more than money. While most pastors preach on money to get more people to give money, that isn’t the goal. The goal is to help people follow Jesus when it comes to stewardship and that includes money, but also includes how they use their time, house, car, retirement and steward their whole life. 
  5. Don’t preach at someone and don’t angle a sermon for a raise. It is easy to angle your sermon for someone and that is never healthy. Don’t preach on money at someone who isn’t giving. Don’t preach to get a raise.
  6. Give clear and helpful next steps. You should  have clear next steps every week that you preach but money is incredibly important. Whether that is doing a 90 day giving challenge, a financial class like FPU or something else. Don’t just leave people hanging on this. Especially because as I said on point 1, people want to know how to handle money.

How to Catch Your Breath in December

 

Right now, if you are like most people, you wonder how you will survive December and get everything you need. The list seems endless. Parties, gifts, people, food, traveling, more food, TV specials, plays, and recitals. The list is endless. People are coming and going. In college, you have finals on top of everything else. This is on top of what you normally do in life.

We know this isn’t how we should live, and it feels wrong at Christmas, but stopping to catch our breath seems silly. Impossible. UnAmerican.

It isn’t, and deep down, you also know that.

Here are 7 ways to catch your breath this month so that you head into the new year not exhausted but refreshed, and ready to tackle the New Year:

Schedule some downtime. If you’ve read my blog for any length, you know I believe that if something is not scheduled, it does not happen. We do things out of habit and planning, including wasting time watching TV or surfing the internet. Put into your calendar days and nights when nothing is happening. If you don’t, you will run from one thing to the next and not enjoy any of it.

Say no to something. If you schedule downtime into your schedule, chances are you will have to say no to something. This is hard to do. We like to say yes as much as possible, not miss anything, and be at all the parties and get-togethers, but we can’t and shouldn’t. If we say yes to everything, we will miss the important things. We will miss moments with our kids and friends we really care about and miss out on memories.

Have a food plan and stick to it. One of the areas that cause a lot of frustration for people on January 1st is how much they eat between Thanksgiving and Christmas. Don’t simply show up at the party and eat; have a plan. Here are a couple of ways: Take something healthy to the party. There won’t be a lot of healthy options, so bring one and eat it (think of the memory each year now when you and your friends laugh about the fact that you are the one who brings hummus to the holiday party). Another one? Don’t stand by the food. If you are away from the food, it makes it harder to overeat. The hardest one? Limit how much dessert you eat when you are at parties. And finally, get rid of leftovers as quickly as possible, even if you have to throw them out.

Go to bed at 10 pm as often as possible. Sleep is one of the most overlooked but important areas of our lives. I know, you think you can survive on 4 hours a night and a Coffee IV drip plugged into your arm, but you can’t. You will crash, and that crash will happen sometime soon and ruin your holidays or at least make a dent in January when you need to get going for the new year. Get to bed. Don’t watch as much TV and if presents aren’t wrapped, put them in a bag and call it a win.

Don’t wait till January 1st to exercise. In January, health clubs everywhere will be packed. New Year’s Resolutions will be made to lose that holiday weight you put on. What if you didn’t wait until January to get into shape? Put it into your schedule now. If you work out regularly now, don’t quit over the holidays.

Plan fun memory moments. Christmas is a great time to make memories. The tree, decorations, TV specials, buying and wrapping gifts, plays, the food, the songs. All of it creates moments with family and friends in ways that other times of the year do not. Don’t miss this because you are busy doing other stuff. Spend time reading to your kids, TiVo the Christmas specials and watch them, listen to Christmas music all month, and take some special daddy (or mommy) dates with your kids. Make this time special and pack in the memories.

Make your goals for the New Year. Don’t wait till January 1st to make your goals for the New Year. Notice I didn’t say resolutions. Here is a simple process I use to help you set goals you will actually reach. Don’t make ten goals this year; make one. What is the one thing that, if you accomplished it, would make the biggest impact on your life and family? Do that.

Two Things Church Planters & Networks Don’t Talk About Part 1

We planted Revolution Church 6 years ago. Leading up to that, I attended countless conferences, read tons of blogs and books and gathered up as much information as I possibly could. Then, we planted, joined Acts 29 (which I love), have continued to get more training and now I have the opportunity to train and coach church planters.

Sadly though, not every church planter who plants will finish. Not every couple who blazes the trail with excitement and passion with finish with excitement and passion.

Ironically, the reasons for failing, not finishing, falling out of ministry are usually the same.

What is sad about these the reasons is that they are the two least talked about topics on church planting circles.

Most church planters and pastors do not quit or fail in ministry because of theological issues or leadership skills. While this happens and you can lose your job because a denomination changes its stance on something or you fail in your leadership skills, that rarely happens.

The first reason pastors and church planters fail (that is not talked about enough) has to do with leadership health. I am stunned at the number overweight pastors, run down and tired church planters. We get excited about the preaching ability of a pastor but don’t ask him if he is resting well and taking his sabbath. It matters more if a pastor can raise enough money than if he is sleeping and eating well.

If you want a healthy church, have a healthy pastor.

This means a pastor is eating well, sleeping well, taking his vacation days, not preaching 50 Sunday’s a year.

This becomes the responsibility of the pastor as much as the church.

Here are a few things you can do as a leader:

  1. Put into your calendar your day off, preaching break and vacation. Nothing happens if it is not on your calendar. I plan the Sundays I won’t preach over a year in advance so I can work series around them, plan my vacation and so Katie and I can make our schedule work for us instead of the other way around. It is almost Christmas, you should have your summer vacation planned (even if it is a stay-cation). Figure out what Sundays are low attended Sundays and allow people to preach.
  2. Educate your church and elders about leadership health and longevity. Your elders may not understand how important leadership health is. They may also not understand how draining ministry can be. I love being a pastor, but it is a job that never ends and can be relationally, physically, spiritually, mentally and emotionally draining. By simply adding the spiritual aspect of ministry, you make this job different from others and that needs to be accounted for. Explain this, tell them your plan for health and longevity, explain what you will do when you aren’t preaching and how this benefits you and the church.
  3. Train people to do what you do. When we planted Revolution, I preached 50 times the first year and 49 the second. It was a disaster. Some of that had to do with my pride but also because I had no one else. So, train other preachers. If you don’t have any, use video sermons from another pastor. Will someone get mad about this? Maybe, but that doesn’t matter.
  4. Crush the idols that keep you from healthy leadership. Pride is a reason many pastors are unhealthy and don’t rest well or eat well. Ask for help. Do some research. Admit to someone that you aren’t sleeping well, that you are using alcohol to help you sleep or taking sleeping pills and now you are addicted. Don’t hide in the shadows because eventually you will run out of steam and quit.
  5. Create a healthy culture in your staff. I get an email almost every week from a lead pastor or staff pastor asking, “How do I rest well? How do I eat well? What do I do when my lead pastor or elders want me to be available 24/7?” The culture in many churches works against healthy leadership, but also biblical principles. Jesus had no problem walking away from everything to rest and recharge. He did it at the worst and most inopportune moments as well. He was also available when people needed him. He balanced that well. If you want to be healthy, you will probably have to train your staff as well. They won’t learn it at any leadership conference or church planting boot camp sadly.

As I said at the start, there are two things that keep pastors and church planters from finishing and those two things are two of (I believe) the least talked about things in church planting circles. Leadership health is the first one, come back next week for the second one.

Why You Aren’t a Leader

I meet a lot of people in their 20’s and 30’s who are really smart. The reason I know they are smart is because they tell me. Typically, in your 20’s, you are always the smartest person in the room, especially as it relates to churches. I get it. I was the same way. I’ve had to since apologize to some people I worked under for my arrogance.

If you are in your 20’s and 30’s, there is also a sense of people should just hand things to you.

I remember a couple of years ago being asked by some people at Revolution why we weren’t supporting a church plant in Tucson (sadly, this church plant no longer exists). My response was, “they never asked.” Now, the people asking knew the planter and asked why we didn’t just give money to them without them asking.

Answer: leaders cast a vision. Leaders make the ask. Leaders make it known what is needed. Leaders sit across the table from influencers, givers, and others leaders, cast a vision and say, “I want you to be involved and here’s how _____.”

Leaders do not wait for someone to give them something.

If you are a church planter or pastor and don’t have the volunteers you need, the money you need, the people you need. You have either not asked or you are not casting a compelling vision for people to join.

Don’t miss this: people are not looking for something else to give to or something else to do. 

They are looking for something worth their time, money and effort.

This is hard to do and this one reason is why so few dreamers ever reach their full potential. Here are 3 ways to ask:

  1. Don’t say no for someone. You have a need and you know the perfect person to fill that need, except they are really busy. Many pastors will not ask that person, they will ask someone less qualified. Don’t. Don’t say no for someone. Let them say no for themselves. They might be too busy. They might cut something out of their life to do what you ask them to do.
  2. Know what you are asking for. If you are asking them to give to something, know how much you are asking for. If it is serving, know for how long and how much time it will take. The more specific you are in what you are asking for, the higher the chance they will say yes.
  3. Know why you are asking. This is where many leaders miss the boat. They know “what” and “how” for their church plant, team, ministry, etc. but they don’t know why. Why should this person do this? What will it gain? Why is it worth their time or money? I once talked to a campus minister and all he told me in our hour meeting was what he would do on campus. I already knew that. I wanted to know why, I wanted to hear his heart, I wanted to hear his passion and why it drove him to give his life to it.

The One Thing Destroying Your Marriage That You Don’t Realize

On a regular basis I will hear from a parent, “My child is disrespectful to me or to my spouse and I don’t know what to do about it.” Or I’ll hear this from someone, “I can’t seem to connect with my spouse. We don’t connect sexually. We don’t connect emotionally or relationally.”

What is going on? I’m about to pull my hair out. I don’t know what to do.

Your kids reaction to you is a mirror of how they see you react to your spouse.

Here’s an example.

I knew a couple who made fun of each other. It was how, they would say, “joked with each other.” The problem was, everything they said to the other person had a little bit of truth in it. “We’re always late because of this one” (laughter). “Wow, your husband does that, wish my husband wasn’t so lazy” (laughter). “Sweetie, look at what Joe got for Sue. Remember when you got me a necklace 5 years ago” (laughter). “So, you’re the couple that has sex 5 times a week. I’ve heard about couples like that. What’s that like?” (laughter).

Those are real lines that I’ve sat and heard a person say in front of their spouse and a group. Consequently, those aren’t even the worse ones.

Now, each time the whole group laughed (some nervously).

Each time and don’t miss this: There was truth in each statement. 

Couples use joking and making fun of their spouse as a way of communicating truth. Now, this is a destructive and unhealthy way to communicate truth, but nevertheless a powerful way.

The problem is that over time, it is disrespectful, it tears the other down and it does not build oneness in your marriage. Eventually, the only communication that happens in your marriage is nagging, nitpicking and making fun.

Why?

Because your spouse will reciprocate.

If you have kids, this gets magnified.

Your child will see how you tear down your husband, how you make fun of your wife and do you know what they will think? That’s how I communicate to mom or dad.

The respect a child shows a parent will always be less than the respect a husband gives his wife, or a wife gives to her husband. Always. 

So, back to the statement at the beginning.

Every time I hear those statements, my heart breaks. It means people are miserable. It means that the picture of the gospel that marriage is supposed to be is broken to the world around it. It means couples aren’t communicating well. That couples aren’t fighting well.

It also means that as children watch, the cycle will most likely continue. They will see how to relate to their parents (in an unhealthy and disrespectful way). Boys will see how his mom treats her husband with disrespect and condescension and think, “If I want a woman to respect me, I need to dominate her, I need to be rough with her” instead of loving and serving her. Daughters will watch her father disrespect her mom and think, “that is how men treat women, they make fun, they put down, they do not show love and respect to women.”

When moving from this, when a child disrespects a parent, it is best if the other parent correct the child. Simply saying, “That’s not how we talk to daddy, we talk to him with respect.” If the child is older and responds with how disrespectful you are. Take the opportunity to admit your sin to your child and apologize. Yes, be angry at their sin, but realize their sin is simply from watching you. 

If you are not proactive, this cycle will just continue and that is disastrous to your marriage and family (and one day to the marriage of your child).

If you aren’t careful, this is the one thing that will destroy your marriage (and your family) and there is a good chance you don’t realize it. 

Finding an Accountability Partner as a Pastor

If you are a pastor, you need some kind of accountability. You know it. You stand up in sermons and tell your people they need accountability. The problem is that it can be very difficult for a pastor to find accountability. Who can they turn to? Who can they trust?

For pastors, the people who are most eager to be your friend, be your accountability partner are usually the last people you want filling those roles. They usually have agendas or are expecting things you won’t be able to deliver.

Here is the rub for a pastor. Men can vent about their bosses or someone at work. But, if a pastor opens up in their MC and says, “I’m really frustrated at work right now.” Or he says that to an accountability partner, the game has changed. Who is the pastor talking about? Are there sides to take? Who got on the wrong side of this leader?

The same goes for a pastor when they need accountability for purity, integrity, want to talk about their marriage, their kids or their struggles. Just anybody cannot fit this role.

Here are a few things to look for in an accountability partner as a pastor:

  • Someone you trust. If you can’t trust your accountability partner, you are off to a bad start. You won’t be honest and the relationship won’t bring about the goals it sets forth. You have to trust the person, completely. This is why many pastors don’t have one. They bounce from church to church too quickly and never make deep friendships.
  • Someone who understands your role. Being a pastor is different than being a doctor or a landscaper. The person who holds you accountable has to know this. They have to understand the spiritual and emotional side of ministry. All work is hard work. Ministry work is just different hard work. Not harder, just different. The person who holds you accountable has to understand this. Sometimes, it takes a pastor educating someone because not everyone understands.
  • Someone who loves you. They must love you as a person and want what is best for you. This doesn’t mean telling you what you want to hear, but it does mean wanting to see you succeed and become the person God created you to be. Loving you means saying hard things to you sometimes.
  • Someone who isn’t begging for it. If they want this role in your life, it is usually not a good idea. When people want to get close to a pastor or his wife, there is usually an agenda you want to avoid at all costs. Not always, but usually.
  • Someone who is a big fan of yours, but not too big. They must cheer for you, but can’t be over the top.
  • Someone who might not attend your church. They might be outside of your church. At the very least, you should have another pastor you can vent to and get advice about things you can’t get from someone who attends your church.
  • Someone you are not married to. Your sole accountability partner should not be your wife. Period. You should be open and honest with your wife, keeping no secrets, but someone else should hold you accountable.
